Subagent Driven Development
Use this skill when a MEDIUM/LARGE plan is ready for implementation and fresh context would reduce cross-task contamination. The PM remains the controller: specialists implement or review bounded slices, and the PM adjudicates fan-in results.
Preconditions
- A current
tasks.md exists and is approved for execution. For MEDIUM/LARGE target-repository work, it must live inside a Spec Bundle directory with sibling requirements.md and design.md; a single spec/designs/*.md, SDD note, or standalone implementation plan is evidence only and must be split before execution.
- When shell access is available and the work is MEDIUM/LARGE, run
target-spec-bootstrap/scripts/validate-spec-bundle.sh <target-root>/spec/<feature-slug> or consume equivalent validator evidence from PM.
tasks.md must contain ## Progress Ledger or equivalent per-task status blocks before implementation dispatch. If absent, return NEEDS_CONTEXT progress_ledger_missing so Specification Writer repairs it first.
- Each task has a complete task statement,
files_involved, dependencies, assumptions or explicit unknowns, acceptance checks, verification budget, explicit difficulty (high | medium | low), a difficulty-appropriate owner_lane, and independent reviewer_lanes. Reject execution with NEEDS_CONTEXT reviewer_lanes_missing when reviewer lanes are empty, placeholders, or only the owner; reject with NEEDS_CONTEXT owner_lane_mismatch when high-difficulty work is assigned away from Technical Architect, or when medium-difficulty work is split/balanced despite overlapping write sets, same-file edits, generated-template source overlap, or dispatch hot-file overlap.
- PM has frozen
user_provided_paths, priority_files, already_read_files, authoritative_repo_facts, assumptions, tradeoffs, simpler_option_considered, forbidden_approaches, and source_provenance_refs when relevant.
- If the work came through PM planning,
execution_confirmed must match the current plan_revision.
Task Cycle
For every ready task:
- Build a fresh context packet with
context-packet-fastpath.
- Dispatch implementation to the right specialist by difficulty and lane: Technical Architect for high-difficulty slices, a balanced Technical Architect/Developer split for medium-difficulty slices only when write sets are disjoint, Developer for low-difficulty bounded slices, Frontend Designer for UI-owned slices, or Root Cause Fixer for confirmed failures.
- Require implementation evidence: changed files, read-before-write evidence for code edits, tests/checks run, key output, risk, and next-step notes.
- Run Stage 1 review: spec/task compliance. The reviewer checks whether requirements, non-goals, file boundaries, and acceptance checks were honored.
- Run Stage 2 review: context-chain, code quality, and release risk. The reviewer must use the
structured-review code-review context-chain gate before assessing maintainability, coupling, security/performance risk, dead code, and test adequacy.
- Send confirmed findings to a fix loop using
structured-review feedback-intake and targeted re-review modes.
- After all task-level reviews pass for a
standard or full batch, run a final independent broad review over the whole changed branch/package before closeout.
- Run
STATE_SYNC: update tasks.md, memories/repo/current-workstreams.md, and relevant index rows using core-workflow-contract/references/state-persistence.md.
- Only after the task passes the required reviews, verification, state sync, and any required final independent review may PM mark it complete or dispatch the next task.
Stage 1 and Stage 2 must not be performed by the same specialist who authored the implementation under review. Default reviewer lanes follow the Cross-Review Lanes from core-workflow-contract.
Review Isolation Rules
- Build reviewer-safe packets separately from implementation packets.
- Reviewers receive only task brief, changed-file list, diff or review package refs, acceptance checks, required spec/design refs, relevant context shards, and verification evidence.
- Do not pass controller severity pre-assessments, author merge recommendations, "safe to ignore" language, or unverifiable status claims into Stage 1, Stage 2, or final broad review packets.
- Review lanes are read-only by default. They may inspect and run non-mutating checks, but must not edit files or run mutating git/workspace commands unless PM explicitly reclassifies the lane as a fix/implementation lane.
- Reuse the same file-backed review package across multiple reviewers when possible; do not paste the same large diff/spec/log into each subagent prompt.
- Final independent broad review must use a fresh reviewer-safe packet scoped to the whole changed branch/package and must not inherit mid-run controller conclusions as evidence.
Fresh Context Rules
- Do not pass long chat history to specialists.
- Pass verified facts, frozen paths, compact summaries, and recovery hints.
- If a previous task changed files, refresh
changed_files, inline_code_context, and already_read_files before follow-up review or fix.
- Do not let one subagent's guesses become another subagent's facts.
Fan-In Rules
- Accept only
DONE, DONE_WITH_CONCERNS, NEEDS_CONTEXT, NEEDS_USER_INPUT, or BLOCKED.
- Follow the Specialist Handback Schema from
core-workflow-contract.
- Completion-like results without verification evidence are incomplete.
- Completion-like results without state-sync evidence are incomplete for persistent MEDIUM/LARGE work.
DONE_WITH_CONCERNS must list the concern impact and whether it blocks later tasks.
- Repeated
NEEDS_CONTEXT, NEEDS_USER_INPUT, or the same blocker twice triggers PM re-analysis instead of another blind dispatch.
Output Expected From PM
After using this skill, PM should be able to report:
- current task or batch status
- implementation owner and reviewer lanes
- Stage 1 and Stage 2 review outcomes
- final independent broad review outcome when required
- verification evidence and coverage
- state-sync evidence: task ledger row/status, current workstream update, index updates or blocker
- remaining blockers or next ready tasks
