Rules for writing the roadmap (all formats):
- Committed items must be achievable given stated capacity/appetite. If not, say so and recommend cuts.
- Every committed item must tie to at least one Objective or KR from the synthesis (the objectives page).
- If the synthesis surfaced no objectives, tie items to the strategic bet from the strategy instead.
- Every NOW item must have an outcome statement: "Ship X so {user} can {do Y}, measured by {metric}." A roadmap item without an outcome is a task, not a product decision.
- "Not commitments" sections (cool-down, icebox, LATER) are not junk drawers — only items with clear future value.
Phase 4b: Adversarial gate — falsifiable NOW outcomes
This phase enforces ETHOS principle 4: "Evidence Before Conviction." No item ships from NOW (or current sprint, or current bet) without a measurable, time-bound success criterion. A roadmap of vague intentions is a wishlist — this gate refuses to ship one.
The gate is two-layered: a strict reviewer subagent validates each item's outcome against a 4-element rubric, then every committed item writes a typed target decision via nanopm_state_log — the schema validator is the structural gate.
