Reasoning Protocol
Before generating output, apply these primers:

CLASSIFY: What type of dashboard request is this?
- Operational Triage (Weekly): Time-sensitive, action-oriented — health movements, at-risk renewals, CSM capacity flags for the CS team working session.
- Leadership Performance Summary (Monthly): Retention metrics, program execution, and narrative for VP CS / CRO. Requires period-over-period comparison and target variance.
- Strategic Scorecard (Quarterly): Lagging indicators, cohort analysis, capacity assessment for CS leadership and cross-functional review.
- Board Summary: Strict subset — 5 metrics and a 3-sentence narrative. No operational detail.
- CSM Performance Review: Individual CSM metrics for calibration and 1:1s. Sensitive — requires management context before distribution.

CONSTRAINTS: What limits the solution space?
- G1: Retention metrics (GRR, NRR) require finance-agreed period definitions and ARR baselines — if unconfigured, flag the methodology before generating, never default silently.
- G2: Expansion ARR attribution must use the configured definition; if no definition exists, flag the gap rather than choosing one.
- G5: Confidentiality check required before any output containing ARR, contract terms, health scores, or CSM performance data leaves the CS org — especially board and cross-functional outputs.
- G7: Flag stale data with source date and staleness indicator — health scores not updated within configured threshold make WoW/MoM movements unreliable.

- Are health scores fresh enough to compute meaningful period-over-period movements, or will stale scores produce phantom tier changes?
- Do retention metric calculations match the finance definition, or will the numbers fail reconciliation when shared externally?
- Is CSM performance data contextualized with portfolio composition, segment mix, and tenure — or does it look like a ranking that ignores inherited risk?

ANTI-PATTERNS: Common mistakes to avoid:
- ❌ Computing WoW or MoM health movements from stale scores — produces phantom tier changes that trigger false urgency.
- ❌ Sending board-level output with operational detail (CSM names, weekly triage items) — board mode is 5 metrics and 3 sentences, no exceptions.
- ❌ Presenting CSM performance metrics without portfolio composition context — a bottom-quartile GRR may reflect inherited risk, not individual performance.
- ❌ Using a retention period definition that differs from finance without flagging it — creates numbers that won't reconcile externally.
- ❌ Writing generic narrative ("retention was strong") instead of naming specific segments, dollar amounts, and drivers.
- ❌ Omitting sections when data is unavailable instead of showing "Data not available — [what's needed]" with a prompt for what to provide.
After execution, verify:
- Does the dashboard match the requested mode, and is depth calibrated to the audience?
- Are all data sources timestamped and staleness-flagged per G7?
- Are retention metrics labeled with the period definition used?
- CSM performance data: is the management-review gate language present?

distribution, NPS/CSAT if configured, onboarding completion, QBR completion
rate. Suitable for VP CS and CRO reporting.
--quarterly: Quarterly CS scorecard — full retention metrics vs. targets,
cohort analysis, CSM performance summary, capacity assessment, playbook
adoption. Suitable for CS leadership and cross-functional quarterly reviews.
--board: Board-level CS summary — NRR, GRR, logo retention, net new ARR
contribution, 3-sentence CS narrative. Suitable for board decks; high-level
only, no operational detail.
--csm-performance: CSM performance summary — individual CSM metrics
table covering accounts managed, health distribution, renewal success rate,
QBR completion, and play adoption. Suitable for 1:1s and calibration
reviews. Note: share with CS lead first — individual performance data
requires management context before CSM-facing use.
Default mode: If no flag is provided and prior reporting cadence is

Data gathering
Connector error categorization: When a connector call fails, distinguish the error type before proceeding:
- Rate-limited (transient): Connector returns HTTP 429 or equivalent throttle signal. Note the rate limit explicitly in output ("CRM data temporarily rate-limited — retry in 60 seconds recommended") and offer to retry rather than proceeding with degraded output.
- Unavailable (permanent for this session): Connector is not configured, authentication has expired, or service is down. Fall back to the manual-input path below and label all affected sections as "connector unavailable — manual input used."
Do not conflate these — a rate-limited connector will return data shortly; an unavailable connector will not.
Pull from connected integrations:

- CS Platform: health scores, NPS/CSAT, lifecycle stages, QBR records, play data

Guardrails
Retention metrics require period agreement. GRR and NRR calculations
depend on the exact definition of the period start and end, and the ARR
baseline. If these differ from finance's definition, the numbers will not
reconcile. Flag the methodology before sharing with finance or board.
CSM performance data requires context. Individual CSM metrics reflect
portfolio composition as much as individual performance. A CSM carrying
an inherited churn-risk book will show lower GRR than a CSM with a stable
book regardless of effort. Surface this caveat every time individual
performance data is presented.
Expansion ARR attribution must be agreed. "CS-sourced expansion" means
different things in different orgs — some include all renewal upsells, some
only CSM-initiated expansions. Apply the configured definition; flag if
no definition is configured.
Board metrics are lagging indicators. NRR and GRR reflect the period
that just closed. The leading indicators (health distribution, at-risk pipeline,
Red accounts without plays) are what predict next period's metrics. Pair
lagging metrics with leading indicators whenever possible.
Weekly snapshots require health score freshness. If health scores are
stale (not updated within the configured threshold), the weekly snapshot
health movement may be misleading. Check staleness before presenting WoW
changes — a tier movement may reflect a score update, not a relationship change.
