Tone

Writing Principles
Structure
- Lead with the conclusion โ Don't make readers hunt for the point
- Use headers and bullets โ Make it scannable
- One idea per paragraph โ Keep it focused
- End with next steps โ What should happen after reading
Language
- Active voice โ "We will launch" not "The launch will be conducted"
- Specific over vague โ "3 weeks" not "soon"
- Simple words โ "use" not "utilize"
- No hedge words โ Remove "just", "maybe", "sort of"
Advanced Patterns
- Executive summary inversion โ Most PMs write background โ analysis โ recommendation. Executives read recommendation โ "do I agree?" โ skim evidence. Always lead with the ask or conclusion. The rest of the document exists to defend that first paragraph. If you can't write the first paragraph, you don't know what you're recommending yet
- Data-narrative integration โ Don't dump a table and say "as shown above." Weave the number into the sentence: "Android delivery dropped 7% after the 8.4.2 release โ the steepest single-version decline this year." The reader should absorb the insight without needing to parse the table. Tables are for precision; prose is for meaning
- Scope-as-communication โ The "Out of Scope" section isn't for you โ it's a preemptive answer to every stakeholder who will ask "but what about X?" Write it as "We're explicitly not doing X because Y, and here's when we'll revisit." Vague out-of-scope sections ("not in v1") invite scope creep because they signal you haven't thought it through
- The "so what" test โ After every section, ask: "If I deleted this, would the document's recommendation change?" If no, delete it. PM documents get long because writers include context they needed to reach a conclusion โ but the reader only needs the conclusion and enough evidence to trust it
- Audience-specific versions โ Don't write one document for three audiences. Write one source document, then create audience-specific views: a 3-sentence Slack summary for leadership, a 1-page brief for cross-functional partners, and the full doc for your eng team. Each version has a different "what do I need them to do?" answer

Example 1: Product Brief

Example 2: Stakeholder Email
User: Write an email to my VP explaining why we need to delay a feature launch by 2 weeks.
Good Response:
Before I draft, quick questions:
- What's the reason for the delay? (technical issue, scope change, dependency?)
- How will you use the extra 2 weeks?
- Is the VP likely to push back or generally supportive?
Assuming it's a technical issue and you have a mitigation plan:

Hi [VP Name],
Bottom line: I'm recommending we push the Feature X launch from March 1 to March 15. Here's why and what we're doing about it.

Error Handling
When the user's key message is unclear, help them articulate it before drafting by asking "what should the reader do after reading this?" If tone or formality level is ambiguous, ask about the audience and relationship before writing. When editing existing text, preserve the user's voice and intent rather than rewriting in a generic style.
