Memory Architecture for Agents

Memory is an architectural decision, not a feature. Externalizing state is hard to retrofit — make the call deliberately.

First question: do you need memory at all?

Most agentic products don't need long-term memory in v1. Conversation history within a session, plus retrieval over fixed knowledge bases, covers the majority of use cases.

You don't need long-term memory if:

• Each session is independent
• Users don't expect personalization
• The agent's value is in the current task, not the relationship
• You can keep working state in scratchpads/files within a session

You probably need long-term memory if:

• Users return and expect the agent to remember them
• Facts about the user/domain evolve and need tracking
• Cross-session pattern learning is part of the value prop
• The agent runs as an "ambient" assistant on long timelines

Default: start without memory. Add when you have evidence of value.

Memory types (taxonomy)

Map your needs to types before choosing a vendor:

Different vendors specialize in different types. Match before purchasing.

Vendor landscape (mid-2026)

Mem0 — the default general-purpose choice

• Strengths: vector + graph + key-value hybrid; largest community (56k+ stars); framework-agnostic; cheap to integrate
• Best for: general personalization, recall of facts and preferences
• Trade-offs: less specialized than alternatives in any one dimension
• Pick when: you want one memory layer that does everything reasonably well

Zep — temporal knowledge graphs

• Strengths: Graphiti engine tracks how facts evolve over time; SOC 2 / HIPAA-ready; 94.8% on Deep Memory Retrieval benchmark
• Best for: domains where facts change (finance — "the customer's portfolio as of date X"; healthcare; regulated industries)
• Trade-offs: higher integration complexity; opinionated graph model
• Pick when: you need to query "what did we know about X at time T?" or "how has X's situation changed?"

Letta (formerly MemGPT) — tiered self-editing memory

• Strengths: core / recall / archival tiers; the agent edits its own context; academically rigorous; claims coherence across 500+ interactions
• Best for: long-horizon agents that run for weeks/months and need to manage their own context proactively
• Trade-offs: highest complexity; learning curve; smaller community
• Pick when: the agent is the product (long-running assistant) rather than memory being one feature

LangMem — LangChain-native

• Strengths: lowest integration overhead if already on LangGraph; tight integration with LangSmith for observability
• Best for: teams already committed to the LangChain stack
• Trade-offs: vendor pull toward more LangChain; less differentiation on memory itself
• Pick when: you've already chosen LangGraph as your framework

Files-in-repo — the underrated option

• Strengths: version controlled, human-editable, no vendor lock-in, inspectable, fits into existing git workflow
• Best for: memory that humans should be able to read and edit (architectural decisions, user preferences as profiles, agent-learned patterns)
• Trade-offs: no built-in retrieval; you build the indexing
• Pick when: memory needs to be transparent, auditable, or co-authored with humans

Claude Code's CLAUDE.md and OpenAI Codex's docs/ patterns are this approach. It's underrated because vendors don't sell it.

The emerging vendor-neutral interchange format for files-in-repo knowledge is OKF (Open Knowledge Format, Google Cloud v0.1) — a git-distributed bundle of Markdown concept files with YAML frontmatter, cross-linked into a graph. AgenticMind — auditable, self-improving, MCP-native (open source)

• Strengths: citation-enforced answers (no source, no claim), a replayable why-trace per answer, a judge-gated compounding loop that promotes validated knowledge back into the corpus, and bitemporal beliefs with asOf time-travel — all served to any agent over MCP, self-hosted on Postgres + pgvector alone. Zero-key, multilingual by default.
• Best for: products that need memory they can trust and audit — grounded answers with provenance, a decision trail for compliance, and a corpus that improves itself. The open-source pick for the "evolving facts + audit" slot (Zep-like, but self-hostable and MCP-native).
• Trade-offs: it's a substrate, not a framework — you bring the agent loop; English-tuned full-text (configurable); needs a Postgres.
• Pick when: you want an auditable, self-improving knowledge & memory layer you can run yourself and plug into over MCP, without vendor lock-in.

You can combine: e.g., Mem0 for general user facts + files-in-repo for architectural patterns + Zep for the regulated subset.

Memory write discipline

The most common memory failure: writing everything. The agent ends up with megabytes of conversational junk and can't find anything useful.

Rules:

1. Only write decisions and stable facts. Not raw conversation. Not intermediate work.
2. Write through an LLM extractor. After each session, a small model extracts what's worth remembering. Don't dump raw turns.
3. Deduplicate on write. If the fact is already known, don't write it again — update timestamps if needed.
4. Version what evolves. When a fact changes ("user's role is now CTO"), keep the history if the domain needs it (Zep does this natively).

Memory read discipline

The corresponding read failure: loading everything.

Rules:

1. RAG over memory, never dump. Retrieve only what's relevant to the current step.
2. Top-K with a confidence floor. Don't return matches below similarity threshold; better to return nothing than noise.
3. Inject as structured context. "User profile: {role: CTO, company: Acme}" beats "Here's the conversation from last week..."
4. Decay matters. Recent memories often beat old; consider time-weighted retrieval.

Memory as architecture, not feature

When designing, ask:

• What's the smallest set of facts the agent needs across sessions? Start there.
• Who can edit memory? Just the agent? User-correctable? Admin-overridable?
• What's the eviction policy? Memory grows; you need rules for what to discard.
• What's the audit story? Can a user see what's stored about them? GDPR/CCPA matter here.
• Where's the privacy boundary? Memory of one user's conversation should not leak into another user's context.

These questions don't have universal answers, but they have to be answered explicitly before code.

Episodic-vs-semantic split (architectural choice)

Many agents need both:

• Episodic store: raw events with timestamps. "User asked X on date Y." Cheap to write, expensive to query. Use for audit trails, debugging, replay.
• Semantic store: distilled facts. "User prefers concise responses." More expensive to write (requires extraction), cheap to query. Use for personalization in real time.

Pattern: write to episodic always (full trace), distill into semantic on a cadence (after each session or batch).

Common failure modes

Multi-tenant memory: namespace the store by (tenant_id[, user_id]), enforced in the storage layer, not by the agent. Un-namespaced memory is one of the cross-tenant leakage paths — if the product has tenants, read the tenant-isolation skill.

Output of this skill

When the conversation completes, the user should have:

1. A clear answer to "do we need memory at all?" — with the deciding evidence
2. If yes: memory types needed (working, conversational, episodic, semantic, procedural)
3. A vendor choice with justification, including possible combinations
4. Write discipline: what gets written, by whom, after what trigger
5. Read discipline: how retrieval is shaped per step
6. Eviction, privacy, and audit policies named explicitly
