Purpose
This method designs how value is captured as revenue - selecting the right price basis, revenue model type, and price components. It produces a shortlist of 2-3 pricing patterns with full unit economics simulation and sales-ready calculation examples that bridge the gap between value quantification and actual customer invoicing.

Interview Approach
Strict sequence, one question at a time. Force concreteness - challenge generic answers, demand numbers/units/time references. Evidence required for WTP claims. Push for explicit calculation examples. Do not accept pricing patterns without justification of fit to the specific use case. Every pricing component must be measurable, billable, and explainable to both the sales team and the customer.
Questionnaire
2.1 Price Bases
Main Question: What exactly does the customer pay for?
Evaluate and select from these price base options:
- Per part / per unit: Payment per produced or processed unit.
- Per operating hour: Payment per machine/system operating hour.
- Per availability: Payment for guaranteed uptime or availability level (e.g., SLA-based).
- Per outcome / per result: Payment tied to a measurable business outcome (e.g., saved downtime hours, yield improvement).
Sub-questions:
- Which price base best matches how the customer experiences and measures value?
- Is the chosen price base measurable with available data and systems?
- Can the customer verify the measurement independently?
- Does the price base create the right incentives for both provider and customer?
- Is there a risk of the price base decoupling from actual value delivered? (e.g., flat fee when usage varies wildly)
2.2 Model Type
Main Question: Which revenue model type fits best - and is the market single-sided or multi-sided?
Evaluate each option:
- Subscription (recurring flat fee): Predictable revenue, low usage risk. Best when: value is continuous, customer prefers budget certainty.
- Pay-per-Use: Variable, aligned to consumption. Best when: usage varies significantly, customer wants to pay only for what they use.
- Pay-per-Outcome: Highest value alignment, but requires robust measurement. Best when: outcome is clearly measurable, provider confident in delivery.
- Hybrid: Combines base fee + variable component. Best when: provider needs revenue floor, customer wants upside participation.
Sub-questions:
- Is this a single-sided model (one payer) or multi-sided (e.g., data provider + data consumer both pay/earn)?
- If multi-sided: Who pays, who earns, who is subsidized? What is the cross-subsidy logic?
- Why does this model type fit better than the alternatives for this specific business?
- What is the customer's procurement preference (CapEx vs. OpEx, annual vs. monthly, fixed vs. variable)?
- How does the chosen model type align with the value sharing ratio from the value source analysis?
2.3 Price Components
Main Question: What are the minimally necessary price components?
For each component, specify whether it applies and its purpose:
- Base fee / platform fee: Recurring fixed component for access or availability. Amount and billing cycle.
- Variable / usage fee: Tied to consumption metric. Rate per unit and expected range.
- Setup / rollout fee: One-time onboarding, integration, configuration. Amount and what it covers.
- Service / support fee: Ongoing maintenance, support tiers, SLA premiums. Amount and scope.
- Bonus / malus: Performance-linked adjustments. Trigger conditions, calculation method, caps.
Sub-questions:
- Which components are essential from day one vs. introduced later?
- Is each component independently justifiable to the customer?
- Can you explain each component to a non-technical buyer in one sentence?
- What is the expected revenue split across components (% of total)?
2.4 Scaling & Protection Logic
Main Question: How does pricing scale with growth, and what protections are built in?
Address each mechanism:
- Tiers / levels: Define tier boundaries (e.g., 1-10 machines, 11-50, 51+). Price per tier. Rationale for breakpoints.
- Caps / floors: Maximum and minimum charges per period. Why these limits?
- Minimum purchase / commitment: Minimum contract value or volume. Duration of commitment.
- Indexation: Annual price adjustment mechanism (CPI, custom index, fixed %). Trigger and cap.
- Anti-gaming rules: How do you prevent customers from manipulating usage metrics? What monitoring is in place?
Sub-questions:
- At what scale does the current pricing model break (too cheap or too expensive)?
- How do you handle edge cases: very small customers, very large customers, seasonal variation?
- What happens when usage drops to zero - does the customer still pay?
- How are disputes about measurement/metering resolved?
2.5 Shortlist (2-3 Pricing Patterns)
Main Question: Select 2-3 pricing patterns for further evaluation. This is a deliberate, argued selection - not a brainstorm.
For each pattern on the shortlist, document:
- Pattern name and structure: (e.g., "Tiered Subscription + Outcome Bonus")
- Why this pattern: Strategic fit, customer preference, competitive differentiation.
- Explainability: Can a sales rep explain this in 2 minutes? Can the customer explain it to their CFO?
- Sales suitability: Does this work in the existing sales motion (direct, channel, self-serve)?
- Implementation complexity: What systems, data, and processes are needed to operate this pattern?
- Risk profile: What can go wrong? Revenue volatility, customer gaming, measurement disputes.
Sub-questions:
- Which pattern would you recommend as the primary go-to-market option and why?
- Which pattern is the fallback if the primary does not gain traction?
- Are these patterns compatible with a phased rollout (simple first, complex later)?
2.6 Unit Economics (Simulation)
Main Question: Simulate the full unit economics for each shortlisted pattern.
Customer Invoice (per period):
Build a realistic example invoice showing:
- Each price component with amount
- Total customer cost per period (monthly/annually)
- Customer's value received (from value formula in the value source analysis)
- Customer ROI = (Value received - Price paid) / Price paid
Provider Invoice (cost to serve):
Build the provider-side view:
- Direct costs to deliver (infrastructure, data, support, partner payments)
- Allocated indirect costs (platform, R&D amortization, sales)
- Total cost to serve per customer per period
Contribution Margin:
- CM = Customer revenue - Direct cost to serve
- CM% = CM / Revenue
- Break-even point: Number of customers needed
Sub-questions:
- At what customer count does the business become profitable?
- How does CM% change from customer 1 to customer 10 to customer 100?
- What is the most sensitive cost driver?
- What happens to unit economics if usage is 50% below plan?
2.7 Rules & Calculation Examples
Main Question: Provide concrete, sales-ready calculation examples and rules.
Deliver:
- Calculation example 1: Small customer scenario - full walkthrough from inputs to invoice.
- Calculation example 2: Medium customer scenario - full walkthrough.
- Calculation example 3: Large / enterprise customer scenario - full walkthrough.
- Offer schema: Standard template for customer proposals with all fields and decision points.
- Sales calculator logic: Input fields, formulas, output fields. Suitable for Excel or web tool implementation.
Sub-questions:
- What input data does the sales rep need from the customer to generate a quote?
- How long should it take to generate a customer-specific quote (minutes, not days)?
- Are there pricing guardrails (minimum/maximum prices, discount authority levels)?
- What approval process is needed for non-standard pricing?
Quality Criteria
- At least 2-3 pricing patterns evaluated with explicit pros/cons.
- Unit economics calculated with realistic numbers for each shortlisted pattern.
- Customer invoice and provider cost structure documented per pattern.
- Contribution margin and break-even calculated.
- Calculation examples cover small/medium/large customer scenarios.
- Each pattern rated for explainability and sales suitability.
- Scaling logic and protection mechanisms defined.
- All assumptions clearly marked.
