1. Decision Brief (The Most Common)

Goal: Get a yes/no/go decision on a proposal.

Slide 1: The Ask
  → "We need approval to [do X] by [date]"

Slide 2: The Situation (1 slide)
  → Context: what's happening, why now?
  → Keep to 3 bullets max

Slide 3: The Options (1-2 slides)
  → 2-3 options including "do nothing"
  → Each: one line description + key tradeoff

  → Why this, not something cheaper?

Slide 4: The Numbers
  → Cost, timeline, breakeven point
  → Assumptions stated clearly (not hidden)

Slide 5: Risk of Inaction
  → The cost of saying no
  → This is often the most powerful slide

Backup: detailed budget breakdown, vendor comparisons, team structure

The magic phrase: "If we don't do this, here's what happens." Executives are loss-averse — frame the cost of inaction explicitly.

4. Project Status to Leadership

Goal: Keep leadership informed; surface escalations.

1. One-line status: On track / At risk / Off track
2. Top 3 accomplishments since last update
3. Top 1-2 blockers (with owner and deadline)
4. What you need from this room (if anything)
5. Next milestone and its date

Never bury the lede: If the project is at risk, say it in the first sentence. Executives who discover problems in slide 8 lose trust in the presenter, not the project.

Slide Design for Executives

The One-Message-Per-Slide Rule

Every slide has one — and only one — message. If you need to say two things, use two slides.

Headlines That Tell the Story

Weak headline: "Q1 Results" Strong headline: "Q1 revenue missed by 8% — pricing, not demand"

The headline IS the message. The slide body is the evidence.

Visual Hierarchy

• 60-point takeaway at the top (the conclusion)
• Supporting data in the middle (the evidence)
• Source / caveat in small text at the bottom

Numbers That Land

• Don't show 7 decimal places. Round.
• Don't show raw numbers without context. "$3.2M" means nothing; "$3.2M — 40% over budget" means something.
• One chart per slide. Label the insight, not just the axes.

Color Discipline

• Red = problem, risk, behind plan
• Yellow = watch item, uncertainty
• Green = on track, positive
• Never use red/yellow/green for anything else — you'll confuse the signal

The First 60 Seconds

The room decides whether to trust you in the first minute. Get these right:

1. State the purpose — "I'm here to get your approval on X" or "I want to update you on Y and get your input on Z"
2. Respect their time — "I'll take 10 minutes, then I want to hear from you"
3. Give them the roadmap — "I'll cover the situation, my recommendation, and what I need from you"
4. Say your recommendation early — don't make them wait

Handling Executive Q&A

The Interrupt

Executives interrupt. This is good — it means they're engaged. When interrupted:

• Stop your slide
• Address the question fully
• Ask: "Does that answer your question, or shall I go deeper?"
• Only return to the slide if it's still needed

Never say: "I'll cover that in slide 12." Answer now or skip slide 12.

The Hard Question

You will get a question you don't know the answer to. The right move:

• "I don't know — I'll find out and send you by [time]."
• Never guess in front of executives. They know when you're guessing.
• Never say "I'll have to check" without a clear follow-up commitment

The Pushback

When an executive challenges your recommendation:

• Don't get defensive
• Acknowledge the concern: "That's a fair concern — let me address it directly"
• Clarify what's driving their pushback before responding: "Is the concern the cost, the timeline, or the vendor choice?"
• If they're right, say so. "You're raising a real issue — we didn't fully model that scenario. I'd like to revise."

The Room Is Quiet

Silence often means they're thinking or skeptical (not agreeing). If the room goes quiet:

• "What's your reaction so far?"
• "What questions do you have?"
• "Is there a concern I should address?"

What Executives Actually Care About

In order of importance for most business contexts:

1. Will this make money / save money / reduce risk?
2. What decision do you need from me?
3. What can go wrong, and do you have a plan?
4. Is the team capable of executing this?
5. Why now?

Everything in your presentation should connect to at least one of these.

What executives do NOT care about:

• The story of how you discovered the problem
• The full list of 47 things you considered
• The process you used to build the model
• Your team's opinion of the solution

1 Week Before

• Identify who will be in the room and their priorities
• Know the decision you're asking for (or the message you're delivering)
• Write your BLUF sentence before writing a single slide
• List the 3 hardest questions they might ask — and your answers

48 Hours Before

• Send a pre-read if appropriate (1-pager maximum)
• Confirm attendees, room/link, and time allocation
• Have a printed/offline backup if the tech might fail
• Practice the first 2 minutes out loud

Day Of

• Arrive early (or join the call 5 minutes early)
• Know who the skeptic in the room is — address them early
• Have one slide you're ready to skip if time runs short
• Keep a notepad for action items during Q&A

The Executive Sponsor vs. The Room

If you have an executive sponsor (someone who's already aligned and is helping you get approval):

• Brief them before the meeting
• Ask: "What objections should I prepare for?"
• Ask: "How do you want to handle [name of most likely skeptic]?"

Hebrew / Israeli Executive Context

• Israeli executives tend to be direct and appreciate directness back — don't wrap bad news in layers
• "מה השורה התחתונה?" is the most common question. Answer it before they ask.
• Hierarchy is flatter than in Western companies — ICs may push back publicly, even to the CEO
• Israeli executives often decide fast and informally — a conversation in the hallway or on WhatsApp can be the real decision point. Document it.
• If the room gets loud and people talk over each other: this is often high engagement, not chaos. Don't panic — let it play out briefly, then anchor: "בואו נגיע להחלטה — מה החשש העיקרי?"
• Presentations in Hebrew are often more casual in register — you don't need formal business language; clear and direct is respected more than polished
• Key phrase for anchoring back to the decision: "אז מה אנחנו מחליטים היום?"
