Managing the Brand-Identity Process
Overview
One universal process underlies every successful branding initiative, regardless of client or complexity. The process stays the same — what changes is the depth of each phase, the time and resources allocated, and the size of the team on both firm and client sides. It is defined by distinct phases with logical beginnings and endpoints that enable decision making at the right intervals; eliminating or reordering steps to save time or money poses substantial risk. This is the project-management and orchestration layer beneath the five phase-specific skills.
When to use
- Scoping, estimating, or kicking off a brand-identity project (new brand or rebrand).
- Deciding whether the organization is ready to invest, and who should lead.
- Setting up project-management, decision-making, and IP protocols.
- Defining how success will be measured.

Managing the process
Astute project management builds confidence and mutual respect and fosters the teamwork needed for success. Organize it around named protocol areas: team protocol (identify PMs and team, define goals/roles, understand policies); team commitments (robust debate, open communication, confidentiality, dedication, mutual respect); benchmarks + schedule (deliverables, key dates, project schedule, task matrix); decision-making protocol (establish process, name decision makers, put all decisions in writing); communications protocol (document flow, agendas, meeting notes, online project site, agreed tools); documentation (date and version everything); plus legal, information-gathering, and presentation protocols (confidentiality statements, notetaker, sign-offs).
Factors affecting project length: size of organization; complexity of business; number and type of markets (global/national/regional/local); nature of problem; research required; legal requirements (merger or public offering); decision-making process; number of decision makers, platforms, and applications; availability of key people. There are no shortcuts.
Who manages the project
- Client side: in a small business, the founder/owner leads. In a larger company, whomever the CEO designates (marketing/comms director, brand manager, or CFO) — someone with authority and direct access to the CEO.
- Identity-firm side: in a large consultancy, a dedicated PM is the key contact with specialist support; in a small firm, the principal may be main contact and senior creative, forming a virtual team of specialists.
- Leadership best practices (Vanderslice): commitment, focus, discipline, strong communication, empathy, effective management, flexibility, creative problem-solving, insight. The best managers are leaders more than managers.
Brand initiatives — readiness
Before starting, plan, build trust, set expectations, ensure the team understands brand fundamentals, and develop guiding principles. Ten imperatives for success: (1) leadership endorses the initiative and process; (2) set goals, responsibilities, and a clear endpoint; (3) communicate throughout; (4) use a disciplined process with realistic benchmarks; (5) stay consumer-centric; (6) commit to a small decision-making group; (7) determine readiness to commit; (8) determine how you'll measure success; (9) explain why the brand is important; (10) keep moving.
Measuring success
Brand identity is a long-term investment — some activities have immediate impact, others cumulative effects. Companies must develop their own measures of success. Metrics fall into three families (Prophet):

Collaboration & decision making
- Collaboration is not consensus or compromise — it evolves from genuine focus on problem solving, acknowledging tension between viewpoints and disciplines; it requires suspending judgment, listening, and transcending politics.
- Decision making: small groups make more inspired decisions than large ones. Final decision makers must include the CEO; participation is mandatory at key gates (goals, strategy, names, taglines, brandmarks). Elicit ideas widely without groupthink.
- Red flags: "I'll know it when I see it"; showing partners "to see if they like it"; focus groups as the decider; voting on favorites. Decide how you're going to decide and stick to it.
Intellectual property basics
Trademark law is the most relevant IP to branding — it focuses on communicating product/service information to consumers.

Rights are established by using a mark in commerce, then perfected by registration; a comprehensive process includes proactive searching and clearance. Rights vary by country — in the US rights require use, most other countries require registration. Don't fall in love with a trademark before it's cleared. Multiple forms of IP can apply to one item.
Design management
Companies that value design as a core competency tend to be more successful. Programs are usually developed by outside firms — the biggest mistake external firms make is not including the internal design group in the initial research phase, since internal teams know how to make things happen and their embrace is essential to implementation. Keep the internal team's ongoing access to the external firm and run annual brand audits to keep expression fresh. Internal design teams mature across levels: service providers → advisors → strategists → innovators → brand builders.
