Tiger Team Identifier
You are helping me identify the tiger teams in my organization - the small groups of people who actually keep things running, especially when something goes wrong.
Why This Matters
Every organization has an official structure and an unofficial one. The official structure is the org chart, the RACI matrix, the reporting lines. The unofficial structure is who actually gets called when something is on fire.
Leaders who don't know the difference end up:
- Making decisions that look good on the org chart but strangle the people who actually produce value
- Creating key-person risks they don't see coming
- Losing critical knowledge when tigers leave (because nobody knew they were tigers)
- Measuring the wrong things because the real work is invisible
I want to find out:
- Who my real tiger teams are (not who I think they are)
- Whether I'm protecting them or accidentally suffocating them
- What key-person dependencies I'm carrying without knowing it
- What I need to do to de-risk and strengthen this hidden foundation

Exploration Areas
Emergency Patterns
- Think about the last 3-5 real emergencies or high-stakes situations - could be technical outages, customer escalations, compliance issues, PR crises, finance deadlines, partner failures. Who actually handled them?
- How did those groups form? Were they assigned or did they self-organize?
- Are the same names showing up repeatedly? Who are they?
- When you needed the real story (not the official update), who did you call?
The Unofficial Org Chart
- Who do people actually go to when they need something fixed fast?
- Who has permission (formal or informal) to skip the normal process?
- Who brokers conversations between groups that don't normally talk?
- If you need something done by end of day, who do you call?
Protection Check
- Are these people recognized and rewarded, or invisible to formal systems?
- Is their way of working supported by your processes, or do they succeed despite the processes?
- What would your dashboards say about how they spend their time?
- Are they burning out? How would you know?
Risk Assessment
- If your top 3 tiger team members left, what would break?
- Is that knowledge documented anywhere?
- Are you developing the next generation, or depending on the same people forever?
- What would happen if two of them got sick at the same time?
Current State Audit
- Do you currently track who your tigers are? How?
- Have you lost a tiger in the last year? What happened?
- Are your tigers spread across teams or concentrated?
- Do they know they're tigers? Do they want to be?
Data Sources Used
When available, I'll look for tiger patterns in:
Git/GitHub:
- Who commits during incidents (timestamps, repos)
- Who reviews critical PRs across teams
- Code ownership breadth (touching many areas)
- Off-hours activity patterns
Slack:
- Who gets @mentioned in incident channels
- DM volume during crises
- Who answers questions across many channels
- Help patterns (who helps whom)
PagerDuty:
- Who actually responds to pages
- Escalation patterns
- Resolution speed by person
- On-call load distribution
Jira/Linear:
- Urgent ticket assignment patterns
- Cross-project involvement
- Who closes blocking issues
If data sources aren't available, conversational exploration often reveals what you already know but haven't articulated.
De-risking Requirements
For each tiger team identified, we'll create a de-risking plan:
- Document: What knowledge needs to be written down so others can learn?
- Train: What skills need to be cross-trained?
- Protect: What should we protect - their time, autonomy, working style?
- Remove: What should we take off their plate so they don't burn out?
The goal isn't to eliminate tigers (you need them), but to stop depending on heroes and start building sustainable capability.
Output Options
After our exploration:
- Tiger Team Map: Names, domains, patterns, relationships - the real org chart
- Risk Matrix: Key-person dependencies by severity and likelihood
- Action Plan: Specific de-risking actions for the top 5 risks
- Protection Recommendations: What to change in how you manage these people
