| name | gap-selling |
| description | Apply Keenan's Gap Selling methodology to diagnose buyer problems, build current-state/future-state gaps, and move B2B sales by selling change instead of product.
Distinct from generic discovery: it centers the sale on problem, impact, root cause, intrinsic motivation, and the next yes.
Use when the user mentions Gap Selling, Keenan, current state, future state, problem-centric selling, PIC, Problem Identification Chart, next yes, or "I'm confused, you said". Also trigger for sales discovery, deal coaching, pipeline review, demos, objections, price resistance, prospecting emails, or qualifying B2B opportunities.

Gap Selling
Gap Selling, from Keenan's Gap Selling, treats selling as diagnosing and facilitating change. A buyer buys when the gap between their current state and desired future state is large enough to justify the cost, effort, risk, and emotion of changing.
Core Principle
Do not sell the product first. Diagnose the buyer's current state, future state, intrinsic motivation, and gap; then show how the product gets them to the desired outcome. If there is no problem, no impact, or no meaningful gap, there is no sale.
The foundation: Future State - Current State = The Gap; the gap is where value lives.
Run Sequence
- Choose the branch. Classify the work as discovery, deal coaching, prospecting, demo/objection, or sales leadership. Completion: the answer uses the branch format, not generic sales advice.
- Diagnose the current state. Identify facts, problems, impact, root cause, and emotional state. Completion: each element is known, marked unknown, or turned into a question.
- Define the future state. Quantify what the buyer wants, what solving the problem changes, and why it matters. Completion: desired outcome and intrinsic motivation are explicit or asked for.
- Calculate the gap. Compare current and future states in business terms. Completion: value, urgency, and cost of inaction are stated; if the gap is small, advise qualifying out or widening through more discovery. Before discussing price or investment, attempt to quantify the gap in money, time, frequency, people affected, risk, delayed revenue, customer impact, or career/political cost. If the buyer cannot provide numbers, confirm the qualitative impact is concrete and significant enough to justify change.
- Move to the next yes. Ask for the next buyer commitment that advances the sale. Completion: next step is a buyer action tied to value, not a seller check-in.
Branches
Discovery / call plan
Load references/discovery.md. Build a question path through facts -> problems -> impact -> root cause -> future state -> intrinsic motivation. Completion: the output includes a PIC, question list, qualification test, and CRM-note fields.
Deal coaching / pipeline
Load references/deal-coaching.md. Audit whether the rep knows the current state, future state, gap, intrinsic motivation, decision criteria, buying process, and next yes. Completion: return deal risk, missing information, next yes, and whether to advance, widen, or qualify out.
Prospecting / outbound
Load references/prospecting.md. Use the PIC to form an ICP, lead with a likely problem and impact, and make Offer - Ask = Value net positive. Completion: message contains intrigue, clear ask, valuable offer, and buyer benefit.
Demo, objections, and price
Load references/demo-objections.md. Anchor the demo in discovered problems; answer objections by returning to the buyer's desired future state. Completion: no feature is shown or defended unless it maps to a stated business problem.
Sales leadership
Load references/leadership.md. Coach pipeline reviews, commit culture, and hiring against gap-selling evidence. Completion: every reviewed opportunity has evidence, next yes, and forecast confidence within the stated commit discipline.

Common Mistakes
| Mistake | Why It Fails | Fix |
|---|
| Pitching before diagnosis | Starts in the middle of the sale. | Stay in current state until problem, impact, root cause, and future state are clear. |
| Selling to stated need | Buyers often misdiagnose their own problem. | Challenge assumptions with problem-centric discovery. |
| Accepting vague answers | Vague answers cannot build value or urgency. | Ask for definitions, numbers, process details, and consequences. |
| Discussing price before quantifying impact | The buyer cannot compare investment to value, so price feels disconnected from the gap. | Before price, quantify the gap or confirm the qualitative cost is concrete enough to justify change. |
| Demoing everything | Features not tied to problems dilute value. | Use the PIC as the demo map; cap to the few features that solve the gap. |
| Defending objections | Makes the seller argue product value. | Use “I’m confused. You said…” and make the buyer reconcile objection vs outcome. |
| Forecasting by optimism | Hides risk until late quarter. | Verify evidence: current state, future state, gap, criteria, buying process, next yes. |
