Core Workflow
Phase 1 — Pre-launch checklist
Run these checks in parallel:
Phase 2 — Staged rollout
- Canary — deploy to a subset of users or environments. Monitor for 15+ minutes.
- Gradual — increase to 25% → 50% → 100%. Watch error rates and latency at each step.
- Full — roll out to 100%. Verify in production monitor.
Phase 3 — Rollback readiness
- Rollback script is tested and works (revert the PR, migrate down, re-deploy).
- Rollback decision criteria are defined: error rate > X%, latency > Yms, P1 bug confirmed.
- Rollback is faster than fix-forward for data-affecting changes.
Phase 4 — Post-launch
- Monitor for 1 hour after full rollout.
- If stable, remove feature flag (if added).
- Close the tracking issue with a summary of the rollout.
Common Rationalizations
