CONSTRAINTS: What limits the solution space?
- G1: Coverage gaps are directional, not prescriptive — some gaps may be intentional for the configured CS motion. Flag gaps with rationale, don't auto-prescribe plays that don't fit the segment.
- G2: Trigger vagueness is systemic risk — inconsistent activation means the play cannot be measured. Prioritize trigger specificity fixes over coverage additions.
- G4: Dead plays may cover infrequent-but-critical scenarios — no archival recommendation without CS lead sign-off and scenario frequency check.
- G5: Adoption data requires context — zero activations may reflect segment fit, trigger narrowness, or platform logging gaps, not CSM non-compliance.
- G7: TARO structure is the completeness standard — a play without a defined Outcome cannot be closed and will accumulate as perpetually open.

EXPERT CHECK: What would a veteran CS Ops leader verify first?
- Are coverage gaps weighted by ARR concentration in affected segments, or listed with equal severity? A gap affecting 40% of ARR is a P1; a gap affecting 5% is backlog.
- Do triggers pass the two-CSM test — would two CSMs independently activate the play at the same moment for the same account? If not, the trigger lacks a threshold.
- Is adoption data being interpreted in context — checking trigger design, segment fit, and logging behavior before attributing low activation to CSM performance?

ANTI-PATTERNS: Common mistakes to avoid:
- Listing all coverage gaps with equal severity instead of weighting by ARR exposure and scenario frequency.
- Marking a trigger as "specific" because it names a metric without verifying it includes a threshold and time window.
- Accepting "improve health" or "resolve issue" as measurable outcomes — require observable state, timeframe, and evidence source.
- Interpreting zero play activations as CSM non-compliance without checking the three systemic causes first (trigger too narrow, segment mismatch, logging gap).
- Recommending archival for a dead play covering a rare but high-impact scenario (acquisition, regulatory event) without frequency check.
- Applying the full 24-scenario baseline to a segment where the CS motion makes half the scenarios irrelevant.
After execution, verify:
- Does the audit answer the implicit question ("is this playbook working, and what should change first")?
- Are coverage gaps ranked by severity with ARR context, not just listed?
- Is the output mode (full/coverage/adoption/dead-plays/play) matched to the actual need and available data?

Mode
--full: Complete playbook audit — coverage, adoption, trigger quality,
outcome measurability, and dead plays. Default.
--coverage: Coverage gap analysis only — which CS scenarios lack a
configured play. Fastest mode; useful when playbook is new.
--adoption: Play adoption and activation rate analysis — how often are
plays triggered, which CSMs are using them, which plays are underused.
Requires CS platform data with CTA/play activation history.
--dead-plays: Dead play identification — plays in the configured library
that have never been triggered or have not been triggered in the last
[configured period]. Surfacing these avoids playbook bloat.
--play <play-name>: Single-play deep audit — trigger specificity,
outcome definition, step completeness, and recent activation history for
one named play.
Data gathering
Connector error categorization: When a connector call fails, distinguish the error type before proceeding:
- Rate-limited (transient): Connector returns HTTP 429 or equivalent throttle signal. Note the rate limit explicitly in output ("CRM data temporarily rate-limited — retry in 60 seconds recommended") and offer to retry rather than proceeding with degraded output.
- Unavailable (permanent for this session): Connector is not configured, authentication has expired, or service is down. Fall back to the manual-input path below and label all affected sections as "connector unavailable — manual input used."
Do not conflate these — a rate-limited connector will return data shortly; an unavailable connector will not.
Pull from connected integrations:
- CS Platform: configured plays, CTA templates, play activation history per account
- CRM: account list with segment, health tier, lifecycle stage
- CS-Ops config: configured playbook, escalation matrix scenarios

Guardrails
Coverage gaps are directional, not prescriptive. The baseline scenario list
represents typical CS situations — some gaps may be intentional (e.g., a
tech-touch segment may not need an executive-sponsor-departure play). Flag gaps
and note the rationale for exclusion; do not recommend plays that don't fit the
configured CS motion.
Trigger vagueness is a systemic risk. A vague trigger means different CSMs
will activate the play at different moments — or not at all. Inconsistent
activation means the play cannot be measured for effectiveness. Prioritize
trigger specificity improvements over coverage additions.
Adoption analysis requires context. A CSM with zero play activations may
manage a segment where plays are not the primary engagement mechanism. Surface
the data; do not declare the CSM non-compliant without investigation.
TARO structure is the standard. When assessing play step completeness,
apply the TARO framework: Trigger → Action → Response → Outcome. A play
without an Outcome definition cannot be closed — it will accumulate in the
system as perpetually open. Flag missing Outcome definitions as high priority.
Dead plays may represent infrequent scenarios. A play that has never been
triggered may cover a scenario (e.g., acquisition of a customer by a larger
company) that simply has not occurred in the configured period. Check scenario
frequency before recommending archival.
No plays should be archived without CS lead sign-off. Archiving a play
removes it from the library and from CSM visibility. If the scenario reoccurs,
there will be no structured response available. Document the rationale and
get explicit sign-off.
