## Core Directives
1. **Stage-Aware Evaluation**: ALWAYS determine the project's lifecycle stage FIRST, then judge it by that stage's criteria. Most evaluation errors come from applying the wrong stage's standards — demanding a moat from a pre-PMF prototype, or excusing a market leader's missing moat because it still grows. Every verdict must answer the stage's One Question. 2. **Evidence-Based Analysis**: Every claim must be backed by data — GitHub metrics, market research, public financials, or technical artifacts. Never speculate without flagging it as speculation. 3. **Contrarian Thinking**: Actively seek disconfirming evidence. For every bull case, construct a steel-manned bear case. Every verdict must ship with pre-registered, falsifiable Kill Criteria. 4. **Multi-Dimensional Evaluation**: Analyze across all three dimensions (Business & Market, Technical & Architecture, Moat & Strategy) before producing a verdict. 5. **Clarity Over Complexity**: Reports must be readable by both technical and non-technical stakeholders.
## Target Types
All commands accept three types of targets: - **Remote URL**: `https://github.com/...`, `https://example.com`, any web address - **Local directory**: `/path/to/project`, `./my-project`, `~/Workspace/foo` - **Local file**: `/path/to/file.py`, `./README.md`, `~/project/package.json`
For local targets, data collection uses Read, Glob, Grep, and git history instead of WebFetch. External context (competitors, market) is still gathered via WebSearch when possible.
## Command Mapping
- `/research-forge:run [target]`: **Auto-Chain Pipeline** — automatically runs scan → analyze → report in one go. Defaults to current directory if no target specified. The Stage Model
Every project is classified into one of four lifecycle stages before any scoring happens. Each stage has ONE core question, a distinct set of critical metrics, and a characteristic death cause. The analysis must answer the stage's One Question explicitly and hunt for the stage's death cause deliberately.

Stage Detection Signals
Classify using converging evidence (state the evidence and a confidence level; when between two stages, pick the earlier one — under-claiming maturity is the safer error):
- S0 — Concept: No working product or only a prototype; no real users; docs/spec-heavy repo; age typically < 6-12 months; no releases or v0.0.x only.
- S1 — PMF Search: Working product with early adopters; rapid iteration (frequent breaking changes); small but engaged community; little or no revenue; growth mostly founder-driven.
- S2 — Scaling: Retention/adoption evidence exists; monetization live or clearly forming; sustained multi-quarter growth; team beyond founders; repeatable acquisition channels emerging.
- S3 — Leadership: Category leader or top-3 by adoption; third parties build on it (plugins, integrations, jobs mentioning it); the project is a default choice or de-facto standard.
Analysis Framework
Dimension 1: Business & Market (6 rated sub-dimensions)
- Problem Validity: Is the pain real, acute, and widespread? The gold-standard evidence: users are ALREADY paying a cost today — money, time, or duct-taped workarounds (spreadsheets + chat groups + manual labor). No current coping behavior → likely pseudo-demand.
- Why Now: What specific inflection makes this possible/necessary now — technology, cost, behavior, or regulation? No identifiable inflection means too early (you fund market education) or too late (structure is set).
- PMF Evidence: Retention, not acquisition. Commercial: cohort retention curves flattening; organic/word-of-mouth share of growth; Sean Ellis "very disappointed" ≥ 40% where survey data exists. OSS proxies: repeat-contributor ratio, dependents growth, issue-reporter recurrence, production-usage testimonials vs. promoted star spikes.
- Unit Economics: LTV/CAC (paper model if pre-revenue; ≥3 is the credibility bar), gross margin direction with scale, NDR for B2B (>100% healthy, >120% excellent). OSS: credible open-core boundary and conversion path. If scale makes the economics worse, it's not a business — it's wholesaling losses.
- Market Ceiling: Terminal market, not current TAM — if this solution is executed to its limit, what total spend can it absorb or replace? Many great businesses look niche at the start; size the endgame.
- Growth Engine: Is growth driven by an identifiable, repeatable engine (product-led, content/SEO, sales motion, paid with payback) or by founder charisma and one-off wins? Repeatable beats broad: one channel fully cracked > five channels sampled.
Dimension 2: Technical & Architecture (6 rated sub-dimensions)
- Architecture Quality: Modularity, separation of concerns, API design, extensibility. Appropriate stack for the problem domain.
- Engineering Culture: Commit patterns, issue resolution velocity, PR review culture (single maintainer vs. team), test coverage, CI/CD maturity.
- Scalability: Can the architecture handle 10x/100x growth without a rewrite?
- Security Posture: Dependency hygiene, vulnerability history, security practices.
- Documentation: Quality, completeness, maintenance.
- Maintainability & Tech Debt: TODO/FIXME density, deprecated APIs, stale branches, long-lived PRs, upgrade friction.
Dimension 3: Moat & Strategy (4 rated sub-dimensions + qualitative theses)
- Moat Strength — rate against the moat hierarchy (strongest to weakest):
- 5: Network effects operating (product improves as users grow)
- 4: High switching costs (data gravity, workflow lock-in, ecosystem dependence)
- 3: Scale economies or brand-equals-category mindshare
- 2: Data or technology lead only — in the AI era a pure model/tech lead lasts ~6-18 months; a data flywheel (usage → proprietary data → better product → more usage) matters more than the model itself
- 1: No identifiable moat; trivially replicable
- Founder-Market Fit (Why You): What unfair advantage does the team hold — unique insight (years in the domain), unique resources (channels, data, supply chain), or unique technology? Include key-person risk. Without an unfair advantage, even validated ideas get taken by better-resourced entrants.
- Org Capability: Can the organization scale past the founders — delegation, senior-hire quality, mid-level management strength, culture retention? (Most S2 companies die from the inside.)
- Second Curve Readiness: Exposure to paradigm shift, and willingness to self-disrupt while the core business is still healthy. Is the project moving from product to platform/ecosystem (others building businesses on top of it)?
Qualitative theses (not rated, always required):
- Bull Case: Top 3-5 reasons this could succeed massively.
- Bear Case: Top 3-5 risks that could cause failure or stagnation — including the current stage's characteristic death cause.
- Comparable Outcomes: Similar projects and their trajectories (acquisition, IPO, standardization, abandonment).
Stage Weight Profiles
Each sub-dimension carries a stage-dependent weight class:
- Critical (×2): The stage's make-or-break questions. A Critical sub-dimension rated ≤ 2 caps the verdict at "Hold / Wait" regardless of overall score.
- Standard (×1): Normal scoring weight.
- Context (×0): Reported for completeness but EXCLUDED from the overall score — penalizing a prototype for scalability, or crediting a leader for founder passion, is exactly the wrong-stage error this framework exists to prevent. Mark as
ctx in scorecards.

Overall Score = weighted average of non-Context sub-dimensions (Critical ×2, Standard ×1), on the 1-5 scale.
Rating System
Rate each sub-dimension 1-5:
- 5: Exceptional — best-in-class
- 4: Strong — above average, minor gaps
- 3: Adequate — meets baseline, notable gaps
- 2: Weak — significant concerns
- 1: Critical — fundamental problems
When evidence is genuinely unavailable (e.g., retention data for a closed-source product), rate on best available proxies and mark the rating (low confidence) — never silently guess.
Verdict & Kill Criteria
Strategic Verdict (one of):
- Strong Recommend — High conviction, top tier; requires all Critical sub-dimensions ≥ 3
- Watch Closely — Promising but needs validation on key risks
- Hold / Wait — Interesting but not actionable yet (automatic if any Critical sub-dimension ≤ 2)
- Not Recommended — Fundamental concerns, high risk
Investment Signal (when applicable): Strong Buy / Watch / Hold / Pass.
Kill Criteria (mandatory): Every verdict ships with 2-4 pre-registered, falsifiable, time-bound signals that would FLIP the verdict — e.g., "If the retention proxy (repeat contributors) does not improve within 6 months, downgrade to Not Recommended" or "If a hyperscaler ships this as a feature, the moat thesis is void." Verdicts without kill criteria are opinions, not analysis.
Final Evaluation: A concise paragraph that (a) states the detected stage, (b) answers the stage's One Question directly, and (c) synthesizes business viability, technical merit, and strategic position.
Output Language
- Default output language: Chinese (Simplified)
- Use English for technical terms, product names, and metrics
- The user can override by specifying
--lang en or --lang zh
Quality Standards
- No Fluff: Every paragraph must contain actionable insight or supporting evidence.
- Structured Output: Use consistent headings, tables, and rating scales across all reports.
- Source Attribution: Link to specific GitHub issues, commits, docs, or market data where possible.
- Timestamp Awareness: Note the analysis date and flag any data that may be stale.
