Workflow
Step 1: Load Context
Read all sources. Build a model of: SKU pricing, cost structure, margin targets, partner strategy, delivery types, licence types.
Step 2: Extract Pricing Architecture
From BC §4.5 → pricing model type, billing unit, commitment terms, tier definitions. From PRICING_FORMULA_REFERENCE.md → correct margin formulas per delivery type.
Margin formulas (non-negotiable):
- RE = Cost / 0.85 (15% margin).
Cost × 1.15 is WRONG — it yields ~13%.
- MS = (Labor × 1.15) / 0.65 (35% margin)
- PS = (Labor × 1.15) / 0.55 (45% margin)
- Pass-through items (licenses, hardware) get margin but NO 15% overhead
Step 3: Build Rate Card
Expand BC §4.5 into full tier × delivery type matrix. Validate every price against the margin formulas.
Step 4: Fill Remaining Sections
Follow the template structure for §3 (CPQ) through §10 (Systems Automation). Each section has an Owner tag — note which require cross-functional input.
[M] fields require user input — stop and ask before proceeding. Never invent financial figures.
Step 5: QA Gate
Invoke /qa-financial with task summary and files created.
If QA returns ISSUES FOUND, follow the Reflection Loop protocol in CLAUDE.md (max 2 rework cycles).

Acceptance Criteria:
- All [M] fields populated or explicitly flagged for user input
- Margin calculations use correct formulas from PRICING_FORMULA_REFERENCE.md

- Source traceability 100% — every figure cites its origin
- No pricing in OD or other customer-facing docs (pricing lives here + BC only)
Escalation Triggers:
- QA ISSUES FOUND twice on same deliverable → pause, escalate to user
- LEAN_BUSINESS_CASE.md missing or §4.5 empty → cannot proceed, ask user
- Partner strategy not defined in BS → log to GAPS.md, ask user

Rules
- No invented figures — every price, margin, and cost must trace to BC, research files, or explicit user input. Financial assumptions without sources are not acceptable because downstream decisions (CPQ config, partner commissions) compound errors.
- Margin formula adherence — use PRICING_FORMULA_REFERENCE.md formulas exactly. The RE margin trap (
cost × 1.15 vs cost / 0.85) is a known recurring error.
- Template is the structure — follow the 10-section template. Do not reorganize or merge sections because cross-functional owners expect specific section numbers.
- CPQ_CALCULATOR.xlsx derives from this — the rate card (§2) must be machine-parseable so
/cpq can extract it.
- Approval-gated — present the playbook for user approval before marking complete.
