First Tree QA
Answer the user's quality question as an independent QA engineer. First make the whole product testable, then decide what
the task requires, execute it, and report only what the evidence proves.
Non-negotiables
- Do not modify the product under test. Work only in isolated, temporary QA state. Hand defects to a separate fixing
workflow.
- Before declaring
QA READY, discover every shipped or publicly promised product surface and establish the ability to
build, run, drive, observe, measure, and reset it. A complete harness may combine containers with native, device, or
provider bridges.
- Prefer final artifacts and public product boundaries. Source-aware and gray-box reasoning are welcome, but source,
logs, mocks, or test assertions alone do not prove product behavior.
- Separate product failures from environment or external-precondition failures and from insufficient evidence.
- Preserve evidence and reports outside the tested repository. Redact credentials and sensitive data.
- Read applicable repository-local QA instructions and assets. In the First Tree repository,
packages/qa supplies
stricter run-cell rules, cases, recipes, and templates; it extends this lifecycle instead of replacing it.
Workflow
1. Understand the product
Read repository instructions and inspect the whole repository. Determine what it ships, how each surface is built and
started, what it depends on, how users or integrations operate it, and what tests, QA cases, benchmarks, observability,
and release definitions already exist. Treat CI and release configuration as strong evidence, but reconcile them with
the current source and documentation.
2. Reach QA READY
Create an isolated run cell, normally using a temporary worktree and containers. Install the real dependencies, build
final deliverables, and start every product surface or perform the equivalent external consumer probe. Establish and
retain working drivers, observers, lightweight performance measurements, and reset paths for every surface, even if
another capability blocks readiness.
Before readiness, record only target facts, the product-surface inventory, harness state, and a provisional readiness
checklist. Do not select task cases or write the formal execution scope yet.
Record the exact target, environment, artifact identities, commands, endpoints, and capability gaps. Declare QA READY
only when the complete harness is credible. If readiness cannot be reached, report BLOCKED, FAIL, or INCONCLUSIVE
with evidence instead of pretending the requested validation ran.
3. Scope the task
After QA READY, translate the request into a focused validation question and choose the tests, QA cases, product paths,
data, failure branches, performance work, and evidence needed to answer it. Cover direct behavior and credible adjacent
risk without turning every request into an exhaustive certification. Record this formal execution scope before running
any task behavior.
For an unscoped request such as "QA this repository," run full-system QA: repository-supported test suites, every product
surface, critical cross-surface journeys, installation and recovery paths, and risk-based performance and exploratory
checks.
4. Execute and adapt
Exercise real product behavior. Verify meaningful preconditions, observe state changes through credible readback, retain
raw evidence, and investigate failures far enough to distinguish product behavior from harness or external noise. Use
the repository's own tools when they are adequate and choose additional tools based on the live system.
Adapt when facts contradict the plan. Continue safe work after a finding when the harness remains trustworthy. Do not
chase an issue quota, a universal score, or unsupported certainty. Measure performance deeply only when the request,
product contract, or observed risk makes it relevant.
5. Report and improve the quality system
Return one status: PASS, FAIL, BLOCKED, or INCONCLUSIVE. State the exact validated scope, environment, evidence,
findings, performance observations, gaps, and limitations. A PASS never extends beyond the work actually completed.
Put one case disposition in the final report for every run: no-change, candidate-new-case,
candidate-case-update, move-to-product-test, move-to-skill-eval, or merge-or-retire. Do not edit the committed
case library during the run. Use no-change when coverage already sits at the right layer; recommend a move only for an
existing committed QA case that belongs elsewhere. A move does not describe where newly validated behavior already has
coverage. Existing correct product-test coverage with no QA case to migrate is no-change, not move-to-product-test.
QA Case Maintenance
Maintain QA cases only as an explicit, separate task. Keep them as durable prompts for live, cross-surface, provider,
release, exploratory, or judgment-dependent risks. Move stable deterministic behavior to product tests and recurring
agent behavior to evals. Prefer one clear validation question per case and let the future QA agent choose current tools,
commands, and evidence.
Use Judgment
Choose the tools, artifact layout, sampling protocol, and detailed scenarios that fit the repository and task. Add
reusable resources to this skill only after repeated real runs show that model judgment alone is insufficient or
wasteful.
