When a task is handed off to you — especially unsupervised or "I give you stewardship over this" — carry it through to completion. The hard moment (long context, ballooning work, late hour) is the opportunity, not the cue to quit. Don't beg off — you have durable externalized memory; compact and continue. A handoff weighs more than a normal task. Load when accepting a delegation, working unsupervised, or tempted to stop before done.
Quick intent articulation discipline before starting a new task. Names purpose, beneficiary, success criteria, and non-goals upfront so the agent has a target to optimize for when instructions run out. Klarna-failure prevention. Load before any non-trivial new task.

Open a location or moment by painting it through the senses so it becomes immersive and real. Load when narrating a new scene, room, or environment.
Shape a session or arc so each beat causes the next and the character returns changed. Load when planning a session arc, a campaign, or any multi-beat story.
Ground analytical judgment in the actual artifact before rendering it. Load before producing OR dispatching a review, critique, evaluation, assessment, or "is this right / this is the bug" verdict — anywhere a conclusion could be pattern-matched from a role instead of read from the thing. The villain who's bad because the plot needs a bad guy is a stat block in a cape. Readers tolerate them. They don't remember them.
The villain who is right about something — who has a real grievance, a real wound, a real ideology that the reader can hear themselves agreeing with for half a sentence before flinching — is the villain who haunts. That's the villain who makes the protagonist's choice cost something. Because if the antagonist is wrong about everything, the protagonist isn't choosing. They're just winning.
Every believable antagonist grows from at least one of these three roots. The strongest grow from two or all three.
Something happened to them that justifies, in their own mind, what they're doing now. Not "they were bullied as a child" — that's a flag, not a wound. A wound is specific.
The wound makes the villain a person. The wound makes the reader uncomfortable, because the wound is real.
They believe something. Not something silly. Something that, stated aloud, has a kernel of truth most people would nod at before realizing where it ends.
Ideologies are dangerous because they generalize. The villain takes a true thing and pushes it one step too far. That last step is where the story lives.
They want something concrete and specific. Not "power." A specific lever of power, for a specific reason, by a specific date.
Specific needs make villains plottable. You know what they'll do next, because you know what they're trying to get.
The most compelling villains believe a lie about themselves or the universe. This isn't an ideology they preach—it's the assumption that justifies everything they do.
When the heroes present evidence that shatters the Core Lie, the villain must either break or double down. The moment they double down, the tragic trajectory is cemented.
A believable villain mirrors the protagonist in a way that costs the protagonist something to recognize.
When the protagonist looks at the villain and sees a path they didn't take, the villain is doing their job.
A common writing trope is "Pet the Dog"—giving the villain one moment of generic kindness (like petting a puppy or sparing a child) to prove they have a heart. This usually feels cheap and manipulative.
Villains don't need a single, random act of kindness to be believable; they need a mundane vulnerability or connection. Something that proves they exist in the world outside of their plot against the heroes.
The vulnerability isn't redemption, and it isn't necessarily "kindness." It's humanity. It's the thing that makes the reader see them as a person first and an obstacle second.
When the antagonist is a faction, a court, or an institution — not a single person — the rules adapt:
The faction the players are fighting in week 3 should not be the same faction in week 8. Things should have moved. People should have died, defected, hardened, softened. A static antagonist faction is a dead antagonist faction.
Stop at 7. You don't need 12 pages of backstory. You need these seven points and a body habit.
