Value Source & Willingness to Pay
Purpose
This method identifies where economic value originates for each customer segment and use case, quantifies that value in EUR/year through explicit formulas, and tests whether customers are willing to pay for it. It produces the foundational evidence base that all subsequent pricing and cost methods build upon.

Interview Approach
Strict sequence, one question at a time. Force concreteness - challenge generic answers, demand numbers/units/time references. Evidence required for WTP claims. Do not accept vague statements like "significant savings" or "improved efficiency" without quantification. Push for EUR amounts, percentages, and time horizons. If the user cannot provide numbers, document the gap as a hypothesis requiring validation.
Questionnaire
1.1 Customer Segments & Use Cases
Main Question: Which concrete customer segments and top 3 use cases are we addressing?
- List each segment with a short label and description.
- For each segment, name the top 3 use cases ranked by expected value contribution.
- Cross-check: Do these segments and use cases align with the prior segmentation and value proposition?
- If misalignment is detected, flag it and ask the user to reconcile before proceeding.
Sub-questions:
- Which segment has the highest revenue potential and why?
- Which use case is closest to being market-ready?
- Are there segments from the prior segmentation that were deliberately excluded here? If so, why?
1.2 Economic Pain (Today)
Main Question: Which cost blocks or loss blocks occur today in the customer's world - before our solution exists?
For each segment/use case, quantify the following pain categories:
- Downtime costs: Unplanned stops, planned maintenance windows. Quantify in EUR/hour or EUR/event and annual frequency.
- Scrap / rework costs: Defective parts, rework cycles, material waste. Quantify in EUR/unit and annual volume.
- Setup / changeover time: Machine reconfiguration, line changeover. Quantify in minutes/event and EUR opportunity cost.
- CAPEX burden: Over-investment in redundant equipment, safety stock of machines. Quantify in EUR and depreciation period.
- OPEX burden: Manual processes, inspections, energy waste, unnecessary consumables. Quantify in EUR/month or EUR/year.
- Tied-up capital: Inventory, spare parts stock, work-in-progress. Quantify in EUR and holding cost rate.
Sub-questions:
- What is the total annual economic pain per segment (sum of all blocks)?
- Which single pain block is the largest contributor?
- How confident are you in these numbers (measured data vs. estimate vs. pure guess)?
1.3 Benefit Levers
Main Question: Where exactly does our solution create added value, and how do we measure it?
For each use case, specify the relevant benefit levers:
- Cost savings: Which pain blocks from 1.2 are reduced? By how much (%, absolute)?
- Availability / throughput gain: OEE improvement, cycle time reduction, capacity increase. Measurement unit and expected delta.
- Risk reduction: Fewer incidents, lower liability, compliance improvement. Measurement unit and expected delta.
- Revenue increase: New revenue streams enabled for the customer, faster time-to-market. Measurement unit and expected delta.
Sub-questions:
- Which lever is the primary value driver per use case?
- Are there secondary levers that strengthen the business case?
- Which levers are proven vs. hypothetical?
1.4 Value Formula
Main Question: Derive a simple, transparent value formula for each segment/use case.
Requirements:
- State input variables clearly (e.g., "number of machines," "downtime hours/year," "cost per downtime hour").
- Show the calculation method step by step.
- Normalize the result to EUR/year per customer or per unit.
- Provide a pessimistic, realistic, and optimistic scenario.
Format example:
Value = [Number of machines] x [Downtime hours saved/year] x [Cost per downtime hour]
= 12 machines x 40 h/year x 500 EUR/h
= 240,000 EUR/year (realistic scenario)
Sub-questions:
- What is the minimum input data needed to calculate this formula for a new customer?
- How sensitive is the result to the key input variables? (Which variable has the highest leverage?)
- Can the customer independently verify the formula inputs?
1.5 Evidence (Proof of Value)
Main Question: Which data points, benchmarks, references, or pilot results support the value formula?
For each evidence item, specify:
- Source: Internal data, customer data, industry benchmark, analyst report, pilot project, reference customer.
- Time period: When was this data collected? Is it still current?
- Plausibility: Rate A (validated with real data), B (supported by credible benchmarks), or C (hypothesis/estimate only).
Sub-questions:
- How many independent data sources confirm the value formula?
- Are there contradicting data points? If so, how do you reconcile them?
- What is the single strongest piece of evidence you can present to a skeptical CFO?
- What evidence gaps must be closed before go-to-market?
1.6 WTP Test (Willingness to Pay)
Main Question: Which customer interviews, offers, or price experiments have been conducted or are planned to test willingness to pay?
- Completed tests: Number of interviews/experiments, customer profiles, price points tested, reactions observed.
- Planned tests: Timeline, target customer profiles, methodology (Van Westendorp, Gabor-Granger, conjoint, live offer).
- Price ranges: State minimum, expected, and maximum WTP per segment/use case. Mark each as "validated" or "hypothesis."
Sub-questions:
- Have you received a verbal or written commitment at a specific price point?
- What was the most common objection or hesitation regarding price?
- Is there a reference price or anchor price that customers compare against (e.g., current manual process cost, competitor pricing)?
- Mark clearly: Which WTP figures are based on evidence and which are assumptions?
1.7 Monetizable Benefit Arguments
Main Question: What are the top 3 EUR-denominated arguments per use case that you can put in front of a customer?
For each argument, provide:
- Benefit statement: One sentence, concrete, with EUR amount.
- Measurement logic: How is the benefit measured? (Before/after comparison, baseline definition, measurement interval.)
- Evidence reference: Link to evidence from 1.5.
Format example:
Argument 1: "Predictive maintenance reduces unplanned downtime by 35%, saving 180,000 EUR/year per production line."
Measurement: Compare monthly unplanned downtime hours (baseline: 6-month average before deployment) vs. post-deployment.
Evidence: Pilot at Customer X showed 32% reduction over 4 months (Evidence ID: E-003, Rating: A).
Sub-questions:
- Can the customer verify this benefit independently?
- How long after deployment does the benefit become measurable?
- Is the benefit recurring (annual) or one-time?
1.8 Value Sharing
Main Question: What is a fair share of the created value that flows into the price vs. staying with the customer?
- State the value sharing ratio (e.g., 10-20% to provider, 80-90% to customer).
- Justify the ratio: industry norms, competitive dynamics, relationship maturity, switching costs.
- Consider: Does the ratio change over time (e.g., introductory pricing vs. mature pricing)?
Sub-questions:
- What is the customer's expectation regarding value sharing (if known)?
- At what sharing ratio does the customer's business case break even?
- How does the value sharing compare to alternatives or competitors?
- Is the sharing ratio different per segment or use case? Why?
Quality Criteria
- Every segment/use case has a quantified value formula in EUR/year.
- Evidence status (A/B/C) is assigned to every formula.
- WTP ranges are explicitly stated with validation status.
- At least 3 monetizable benefit arguments per primary use case with measurement logic.
- Value sharing rationale is documented and justified.
- All assumptions are clearly marked as such.
- Cross-check with prior segments and value proposition is documented.
