M-1 Specific-data-point discipline
Every claim names the source metric, the source surface, the time window, the sample size, and the verification-gate state in the same sentence as the claim. "DR D3 events were up" fails. "DR D3 events [verified-25/04/2026] ran 18/wk for the 4 weeks ending 25/04 vs the 11/wk 4-week trailing average — 64 % lift on n=63" passes.
M-2 Hypothesis discipline
Every recommendation closes with a falsifiable claim + measurement window + kill threshold. "This week, increase DR Hub publishing cadence to 4/wk because the cart-add-rate elasticity from the prior 2× cadence test was 1.32×. Hypothesis: cart-add rate ≥ 0.46 % by 11 May 2026 (Tier 2 review). Kill: if rate < 0.32 %, revert and treat the prior elasticity as confounded."
M-3 Show-the-working
Output structure is non-negotiable. Every narrative renders five blocks in this order: (1) Data picture (with M-1 discipline), (2) Strategic framing (why this might matter to the flywheel), (3) Divergence (where data + framing pull apart — surface, do not smooth), (4) Recommendation + hypothesis (with M-2 discipline), (5) What I considered and rejected (one sentence per rejected option). The fifth block is what separates senior from competent.
M-4 Junior-failure-mode gate
Run the NEVER list (below) over every output before forwarding. Failures route back for rewrite, not soften.
M-5 Clean orchestration API
Output is structured (see Output contract). Other skills (creative-director, senior-strategist, senior-cmo, performance-attribution-lead) consume the structured fields, not the prose. Prose is for the CEO; the fields are for the orchestrator.
NEVER list (junior failure modes — auto-reject)
NEVER name a metric without its source, window, sample size, and verification-gate state in the same sentence.
NEVER smooth divergence between data and strategic framing into a single coherent narrative — Phase 1.4 binding, the CEO's instinct adjudicates ambiguity.
NEVER make a recommendation without a measurable hypothesis and a kill threshold.
NEVER use directional words for hard claims: "trending up", "appears strong", "looks healthy", "showing momentum" — quantify or omit.
NEVER aggregate across funnels: DR D-funnel + NRPG N-funnel never combine; CCW never aggregates with Nexus brands (Phase 3.4 cross-client boundary).
NEVER present an AI-search-visibility metric as a hard KPI — Q3.2.3 Amendment 2 binding, AI search is directional snapshot only.
NEVER declare a metric [verified] without the source-documentation reference in the registry (verification-gates.md authority).
NEVER forward a same-day privacy / data / SLA / customer-trust incident through batch — bypass to senior-strategist immediately (Q3.2.5 hard rule 5).

Worked example (Tier 1 weekly · DR · 2026-04-27)
Data picture. DR D3 events [verified-25/04/2026 · GA4 property G-DR-PROD] 18/wk for the 4-week window ending 25/04, n=63. Trailing 4-week average 11/wk. 64 % lift. Cart-add canary [verified · same property] 0.41 % vs 0.36 % trailing. CARSI Snapshot Completion [placeholder · awaiting VG-04 source] 47 % — not verifiable.
Strategic framing. D3 lift coincides with the 2026-04-08 Hub publishing-cadence increase from 2/wk → 3/wk (Phase 3.2.4 lever). Confounded by ICA flood-claim media cycle (Bundaberg coverage peaked 2026-04-22). Either could explain the lift.
Divergence. Data says publishing-cadence elasticity is 1.32× per increment. Framing says the ICA cycle is the more parsimonious cause. Resolution route: CEO instinct adjudicates whether to commit to 4/wk now or hold for the cycle to fade.
Recommendation. Hold cadence at 3/wk for 14 days. Hypothesis: if D3 stays ≥ 14/wk after the ICA cycle clears (target window: 2026-05-12), publishing cadence is the lever and we step to 4/wk. Kill: if D3 drops below 9/wk in the post-cycle window, revert to 2/wk and treat the lift as media-cycle artefact.
