AI Red Team Program
First Principle
A red team exercise is not a penetration test. It is an ongoing program that maintains adversarial pressure on a system that changes continuously — new model versions, new tools, new prompt updates, new data sources. A one-time engagement that produces a report is a point-in-time snapshot, not a program.
AI systems differ from traditional software in a critical way: their behavior is not fully determined by their code. A prompt change, a model update, or a new retrieval source can introduce vulnerabilities that did not exist in the previously tested version. A red team program for AI systems must be continuous, must have feedback loops into the development process, and must track findings as a living vulnerability database — not a static report.
Attack Mental Model
The red team is not attacking the infrastructure — that is conventional pentesting. The AI red team attacks the model's behavior: what it can be induced to say, do, reveal, or refuse to refuse. The threat actors being simulated include:
- Adversarial users — motivated individuals who probe the system's limits systematically.
- Automated attackers — scripts or agents running thousands of prompt variations to find bypasses.
- Indirect attackers — adversaries who do not interact with the system directly but influence its behavior through documents, web pages, or API responses that the system retrieves.

ART.1 Program Structure and Continuous Engagement Model
The core vulnerability: AI red teaming is often treated as a pre-launch gate — done once, report filed, checkbox checked. But the system continues to evolve after launch. A red team program that does not re-engage after model updates, prompt changes, or new feature additions provides no assurance for the post-launch system.

- Is the red team independent from the development team that built the system — or are the same engineers both building and testing?

Failure Modes
- The red team exercise happens once before launch. Six months later, the system prompt is updated to add a new tool. No red team exercise is triggered. A new injection surface in the tool description is never tested.
- Red team findings are written in a narrative report that is "reviewed" but not tracked in any issue tracker. No one can determine which findings were remediated, which are still open, and which were accepted as risk.
ART.2 Attack Scenario Library and Finding Documentation
The core vulnerability: Without a documented attack scenario library, each red team exercise reinvents the same attacks. Novel findings from one exercise are not incorporated into future exercises. Over time, the program becomes less effective as it converges on a fixed set of attacks that the system has been hardened against.

- File findings in the vulnerability tracker with the exact scenario that exposed them. Link each finding to its scenario ID, attack class, and OWASP LLM Top 10 or MITRE ATLAS mapping.
- Run a scenario review after each full exercise. Add any new attack patterns discovered during the exercise to the library before the next exercise. Retire scenarios that are definitively mitigated and no longer applicable.
