Hermes Agent

Hermes Agent is an open-source AI agent framework by Nous Research that runs in your terminal, messaging platforms, and IDEs. It belongs to the same category as Claude Code (Anthropic), Codex (OpenAI), and OpenClaw — autonomous coding and task-execution agents that use tool calling to interact with your system. Hermes works with any LLM provider (OpenRouter, Anthropic, OpenAI, DeepSeek, local models, and 15+ others) and runs on Linux, macOS, and WSL.

What makes Hermes different:

Self-improving through skills — Hermes learns from experience by saving reusable procedures as skills. When it solves a complex problem, discovers a workflow, or gets corrected, it can persist that knowledge as a skill document that loads into future sessions. Skills accumulate over time, making the agent better at your specific tasks and environment.
Persistent memory across sessions — remembers who you are, your preferences, environment details, and lessons learned. Pluggable memory backends (built-in, Honcho, Mem0, and more) let you choose how memory works.
Multi-platform gateway — the same agent runs on Telegram, Discord, Slack, WhatsApp, Signal, Matrix, Email, and 10+ other platforms with full tool access, not just chat.

Tips

Prefer delegate_task for quick subtasks — less overhead than spawning a full process
Use -w (worktree mode) when spawning agents that edit code — prevents git conflicts
Set timeouts for one-shot mode — complex tasks can take 5-10 minutes
Use hermes chat -q for fire-and-forget — no PTY needed
Use tmux for interactive sessions — raw PTY mode has \r vs \n issues with prompt_toolkit
For scheduled tasks, use the cronjob tool instead of spawning — handles delivery and retry

Troubleshooting

Voice not working

Check stt.enabled: true in config.yaml
Verify provider: pip install faster-whisper or set API key
In gateway: /restart. In CLI: exit and relaunch.

Tool not available

hermes tools — check if toolset is enabled for your platform
Some tools need env vars (check .env)
/reset after enabling tools

Model/provider issues

hermes doctor — check config and dependencies
hermes login — re-authenticate OAuth providers
Check .env has the right API key
Copilot 403: gh auth login tokens do NOT work for Copilot API. You must use the Copilot-specific OAuth device code flow via hermes model → GitHub Copilot.

Changes not taking effect

Tools/skills: /reset starts a new session with updated toolset
Config changes: In gateway: /restart. In CLI: exit and relaunch.
Code changes: Restart the CLI or gateway process

Skills not showing

hermes skills list — verify installed
hermes skills config — check platform enablement
Load explicitly: /skill name or hermes -s name

Skills Installing But Not Loading (Critical Path Bug)

Symptom: hermes skills list shows skills installed in ~/.hermes/skills/, but Hermes does NOT use them during sessions. skill_view calls succeed but the skill content comes from the built-in path instead. Tools that depend on user skills (like hermes-agent-self-evolution) cannot find them.

Root cause: Hermes auto-discovers skills only from ~/.hermes/hermes-agent/skills/ (built-in), NOT from ~/.hermes/skills/ (user hub). User-installed skills go to the hub directory but are never auto-loaded.

Diagnosis:

# Compare with what's in the user skills directory
ls ~/.hermes/skills/

# The two must match for skills to load — if they don't, this is the bug

Workaround for hermes-agent-self-evolution: Set HERMES_AGENT_REPO=~/.hermes so the tool looks in the right place.

This is a known gap — user skills via hermes skills install go to ~/.hermes/skills/ but Hermes does not read them from there. Track upstream fix at: https://github.com/NousResearch/hermes-agent/issues

Community Skills Installation — URL Format Bug

Symptom: Installing a community skill from GitHub (e.g. hermes skills install https://github.com/user/repo/blob/main/skills/skill/SKILL.md) produces a skill whose content is entirely HTML (<!DOCTYPE html>).

Root cause: GitHub's blob/main/ URL returns an HTML page, not raw markdown. hermes skills install does not automatically convert to raw content.

Fix: Use raw.githubusercontent.com URLs:

Skills Not Auto-Discovered（用户 Skills 不自动加载）

用户通过 hermes skills install 安装的技能位于 ~/.hermes/skills/，但 Hermes 默认只从 ~/.hermes/hermes-agent/skills/（内置）自动发现技能。用户 skills 不会在 session 中自动加载，除非手动 /skill <name> 或设置 HERMES_AGENT_REPO=~/.hermes。详见 references/garden-skills-install-pitfall.md。

Check logs first:

Common gateway problems:

Gateway dies on SSH logout: Enable linger: sudo loginctl enable-linger $USER
Gateway dies on WSL2 close: WSL2 requires systemd=true in /etc/wsl.conf for systemd services to work. Without it, gateway falls back to nohup (dies when session closes).
Gateway crash loop: Reset the failed state: systemctl --user reset-failed hermes-gateway

重要：用户问"Hermes有更新吗/更新了什么"时，优先用 git log 查询。这是高频问题，不要忽略。

方法： 直接查 git log 获取版本更新记录：

解读： 每条格式为 commit hash type(scope): short description (#PR号)

常见 type：feat（新功能）、fix（修复）、perf（性能）、docs（文档）、chore（基建）

用户问"Hermes有更新吗/更新了什么"时，用 git log 直接查是最准确的方式。

Plugin pip Dependencies Not Auto-Installed

插件的 pip_dependencies 字段声明的依赖不会自动安装。插件加载时会失败，但报错信息不清楚。

症状： hermes plugins enable <name> 成功，但 gateway 重启后插件工具不可用，无明确报错。

解法： 手动用 uv pip 安装到 Hermes 的 venv：

uv pip install <package> --python ~/.hermes/hermes-agent/venv/bin/python

注意： 直接用 pip install 会装到系统 Python，Hermes 的 venv 不会用到。

Gateway Zombie Process Recovery

Symptom: hermes gateway restart fails with "already running (PID X)" but gateway is unresponsive. Messages queue but never get processed. systemd shows "active (running)" but the process is dead.

Diagnosis — all of these confirm zombie:

# 1. Log stopped updating despite system time advancing
tail ~/.hermes/logs/agent.log

# 2. Gateway HTTP interface not responding
curl -s http://127.0.0.1:8642/health

# 3. All connections in CLOSE-WAIT (not ESTABLISHED) — check gateway PID
ss -tp | grep <pid>

# 4. Systemd says running but process is actually dead
kill -0 <pid>  # returns exit 0 if alive, non-zero if dead

Root cause: restart checks PID file / process table and sees PID exists, so it skips the kill. But the process is actually zombie/defunct.

Recovery — hard kill required:

kill -9 <pid>  # force kill the zombie
hermes gateway start  # start fresh (NOT restart)

Why restart doesn't work: It detects the same PID is registered and refuses to kill it. Always use kill -9 first when the process is unresponsive.

Platform-specific issues

Discord bot silent: Must enable Message Content Intent in Bot → Privileged Gateway Intents.
Slack bot only works in DMs: Must subscribe to message.channels event. Without it, the bot ignores public channels.
Windows HTTP 400 "No models provided": Config file encoding issue (BOM). Ensure config.yaml is saved as UTF-8 without BOM.
Feishu open_id cross app (99992361): Tenant access token's app and target user's open_id are from different Feishu apps. See references/feishu-platform-issues.md for root cause and solutions. This has been broken for 22+ days for user oc_7c656031826c26b15f17d010097f3619.

Auxiliary models not working

If auxiliary tasks (vision, compression, session_search) fail silently, the auto provider can't find a backend. Either set OPENROUTER_API_KEY or GOOGLE_API_KEY, or explicitly configure each auxiliary task's provider:

hermes config set auxiliary.vision.provider <your_provider>
hermes config set auxiliary.vision.model <model_name>

Handles sessions that freeze/hang waiting for tool responses. Common root causes:

Invalid tool arguments (malformed JSON, wrong types)

Tool handler that never returns

`hermes-memory-debug` — Memory Tool Diagnosis

Handles the memory tool failing to read/write. Key facts:

Memory lives in ~/.hermes/memories/ (MEMORY.md, USER.md) — NOT cloud storage

The memory tool may be unavailable/disabled; direct file I/O is the fallback

2. Add to toolsets.py → _HERMES_CORE_TOOLS list.

Auto-discovery: any tools/*.py file with a top-level registry.register() call is imported automatically — no manual list needed.

All handlers must return JSON strings. Use get_hermes_home() for paths, never hardcode ~/.hermes.

Adding a Slash Command

Add CommandDef to COMMAND_REGISTRY in hermes_cli/commands.py
Add handler in cli.py → process_command()
(Optional) Add gateway handler in gateway/run.py

All consumers (help text, autocomplete, Telegram menu, Slack mapping) derive from the central registry automatically.

Agent Loop (High Level)

Tips

Prefer delegate_task for quick subtasks — less overhead than spawning a full process
Use -w (worktree mode) when spawning agents that edit code — prevents git conflicts
Set timeouts for one-shot mode — complex tasks can take 5-10 minutes
Use hermes chat -q for fire-and-forget — no PTY needed
Use tmux for interactive sessions — raw PTY mode has \r vs \n issues with prompt_toolkit
For scheduled tasks, use the cronjob tool instead of spawning — handles delivery and retry

Troubleshooting

Voice not working

Check stt.enabled: true in config.yaml
Verify provider: pip install faster-whisper or set API key
In gateway: /restart. In CLI: exit and relaunch.

Tool not available

hermes tools — check if toolset is enabled for your platform
Some tools need env vars (check .env)
/reset after enabling tools

Model/provider issues

hermes doctor — check config and dependencies
hermes login — re-authenticate OAuth providers
Check .env has the right API key
Copilot 403: gh auth login tokens do NOT work for Copilot API. You must use the Copilot-specific OAuth device code flow via hermes model → GitHub Copilot.

Changes not taking effect

Tools/skills: /reset starts a new session with updated toolset
Config changes: In gateway: /restart. In CLI: exit and relaunch.
Code changes: Restart the CLI or gateway process

Skills not showing

hermes skills list — verify installed
hermes skills config — check platform enablement
Load explicitly: /skill name or hermes -s name

Skills Installing But Not Loading (Critical Path Bug)

Diagnosis:

# Check what Hermes actually sees
hermes skills list

# Compare with what's in the user skills directory
ls ~/.hermes/skills/

# The two must match for skills to load — if they don't, this is the bug

Workaround for hermes-agent-self-evolution: Set HERMES_AGENT_REPO=~/.hermes so the tool looks in the right place.

Community Skills Installation — URL Format Bug

Root cause: GitHub's blob/main/ URL returns an HTML page, not raw markdown. hermes skills install does not automatically convert to raw content.

Fix: Use raw.githubusercontent.com URLs:

hermes skills install https://raw.githubusercontent.com/ConardLi/garden-skills/main/skills/gpt-image-2/SKILL.md --force --yes

Gateway issues

Check logs first:

Common gateway problems:

Gateway dies on SSH logout: Enable linger: sudo loginctl enable-linger $USER
Gateway dies on WSL2 close: WSL2 requires systemd=true in /etc/wsl.conf for systemd services to work. Without it, gateway falls back to nohup (dies when session closes).
Gateway crash loop: Reset the failed state: systemctl --user reset-failed hermes-gateway

重要：用户问"Hermes有更新吗/更新了什么"时，优先用 git log 查询。这是高频问题，不要忽略。

方法： 直接查 git log 获取版本更新记录：

解读： 每条格式为 commit hash type(scope): short description (#PR号)

常见 type：feat（新功能）、fix（修复）、perf（性能）、docs（文档）、chore（基建）

用户问"Hermes有更新吗/更新了什么"时，用 git log 直接查是最准确的方式。

Plugin pip Dependencies Not Auto-Installed

插件的 pip_dependencies 字段声明的依赖不会自动安装。插件加载时会失败，但报错信息不清楚。

症状： hermes plugins enable <name> 成功，但 gateway 重启后插件工具不可用，无明确报错。

解法： 手动用 uv pip 安装到 Hermes 的 venv：

uv pip install <package> --python ~/.hermes/hermes-agent/venv/bin/python

注意： 直接用 pip install 会装到系统 Python，Hermes 的 venv 不会用到。

Gateway Zombie Process Recovery

Diagnosis — all of these confirm zombie:

# 1. Log stopped updating despite system time advancing
tail ~/.hermes/logs/agent.log

# 2. Gateway HTTP interface not responding
curl -s http://127.0.0.1:8642/health

# 3. All connections in CLOSE-WAIT (not ESTABLISHED) — check gateway PID
ss -tp | grep <pid>

# 4. Systemd says running but process is actually dead
kill -0 <pid>  # returns exit 0 if alive, non-zero if dead

Root cause: restart checks PID file / process table and sees PID exists, so it skips the kill. But the process is actually zombie/defunct.

Recovery — hard kill required:

kill -9 <pid>  # force kill the zombie
hermes gateway start  # start fresh (NOT restart)

Why restart doesn't work: It detects the same PID is registered and refuses to kill it. Always use kill -9 first when the process is unresponsive.

Platform-specific issues

Discord bot silent: Must enable Message Content Intent in Bot → Privileged Gateway Intents.
Slack bot only works in DMs: Must subscribe to message.channels event. Without it, the bot ignores public channels.
Windows HTTP 400 "No models provided": Config file encoding issue (BOM). Ensure config.yaml is saved as UTF-8 without BOM.
Feishu open_id cross app (99992361): Tenant access token's app and target user's open_id are from different Feishu apps. See references/feishu-platform-issues.md for root cause and solutions. This has been broken for 22+ days for user oc_7c656031826c26b15f17d010097f3619.

Handles sessions that freeze/hang waiting for tool responses. Common root causes:

Invalid tool arguments (malformed JSON, wrong types)

Tool handler that never returns

`hermes-memory-debug` — Memory Tool Diagnosis

Handles the memory tool failing to read/write. Key facts:

Memory lives in ~/.hermes/memories/ (MEMORY.md, USER.md) — NOT cloud storage

The memory tool may be unavailable/disabled; direct file I/O is the fallback

Auto-discovery: any tools/*.py file with a top-level registry.register() call is imported automatically — no manual list needed.

All handlers must return JSON strings. Use get_hermes_home() for paths, never hardcode ~/.hermes.

Adding a Slash Command

Add CommandDef to COMMAND_REGISTRY in hermes_cli/commands.py
Add handler in cli.py → process_command()
(Optional) Add gateway handler in gateway/run.py

All consumers (help text, autocomplete, Telegram menu, Slack mapping) derive from the central registry automatically.

Agent Loop (High Level)

Key Rules

Never break prompt caching — don't change context, tools, or system prompt mid-conversation

Use get_hermes_home() from hermes_constants for all paths (profile-safe)
Config values go in config.yaml, secrets go in .env
New tools need a check_fn so they only appear when requirements are met
