Ecosystem Synthesis
Purpose
Consolidates all value creation results into a synthesis that evaluates the feasibility and viability of the value creation design. Assesses monetizable contributions, cost impacts, governance maturity, and risks. Produces a Go/Further Review/Stop recommendation.

Interview Approach
Work through each synthesis dimension systematically. Be rigorous - challenge optimistic assumptions, demand evidence. One dimension at a time.
Questionnaire
(1/6) Monetizable Contributions
Identify the top 3-5 contributions that can be monetized:
- What is the contribution? (Service, data product, platform access, analytics)
- Who is the paying customer?
- What is the estimated value per year (rough)?
- How confident are you in this estimate? (High/Medium/Low)
(2/6) Cost Impacts
For each actor in the ecosystem:
- Fixed costs: What are the one-time and recurring fixed costs?
- Variable costs: What scales with usage/volume?
- One-time costs: Setup, integration, development
- Recurring costs: Operations, maintenance, licenses, support
- Who bears which costs? (Cost sharing arrangements)
(3/6) Governance Maturity Assessment
Rate the ecosystem governance on:
- Data sovereignty: Are usage rights clearly defined? (1-5 scale)
- Access control: Is IAM properly designed? (1-5 scale)
- Compliance: Are regulatory requirements addressed? (1-5 scale)
- SLA framework: Are service levels agreed between actors? (1-5 scale)
- Exit provisions: Can actors leave without ecosystem collapse? (1-5 scale)
(4/6) Cross-Check Consistency
- Customer research -> Value creation: Do Customer Pains and Jobs align with the value contributions? Are we solving the right problems?
- Value proposition -> Value creation: Is the Value Proposition fully realizable through the designed process and network? Any gaps?
- List confirmed alignments, identified gaps, and to-dos for iteration.
(5/6) Risk Assessment
What are the main risks in value creation?
For each risk:
- Description: "We risk that ..., because ..."
- Category: Technology, Dependencies, Resources, Governance, Market
- Probability: Low / Medium / High
- Impact: Low / Medium / High
- Mitigation strategy
(6/6) Go / Further Review / Stop
Based on all evidence:
- Go: Value creation is feasible, roles are clear, risks are manageable. Proceed to viability analysis.
- Further Review: Specific issues need resolution before proceeding. List them.
- Stop: Fundamental feasibility concerns that question the business model viability.
Provide verdict with clear rationale.
Quality Criteria
- At least 3 monetizable contributions identified with value estimates
- Cost impacts cover all actors (not just own company)
- Governance assessment is honest (low scores trigger action items)
- Consistency checks reference specific artifacts from prior customer research and value proposition work
- Risks have concrete mitigation strategies (not just "we'll manage")
- Verdict is evidence-based with clear rationale
Output
Ecosystem Synthesis Document:
- Monetizable Contributions Table (contribution, customer, value/year, confidence)
- Cost Impact Overview (per actor, fix/variable, one-time/recurring)
