codex-gate
Cross-model adversarial review at PR-readiness. Runs codex exec against the execute diff with the locked prompt at codex-prompt.md. Designed to catch the failure classes Claude's verify panel (sonnet + haiku reviewers) has measured gaps in: schema/migration, normalization mismatches, silent failure paths, concurrency, resource lifecycle, auth edge cases, regex blind spots, type-system loopholes.
Opt-in by design. Not auto-fired by any ship-flow stage. The verifier or the captain invokes this skill manually when an extra adversarial cross-check is desired before PR-create. Promotion to a mandatory auto-fired gate is deferred to a measurement pilot — see docs/ship-flow/todos/codex-gate-measurement-pilot.md. Do NOT auto-invoke from any stage skill until that pilot returns PROMOTE.
Origin
Two anchor datapoints (both hypothesis-generating, never gate-evidence):
- This repo, 2026-05-24, commit
b4a89398 — codex caught a quoted-YAML regex blind spot in C4 (domain: "ship-flow-pr" form silently bypassed the gate) that survived self-review + schema-linkage test + captain code-read. Single P2, 100% actionable, cost ~$0.20.
- carlove sc-857 retro, 2026-05-24 — codex returned 8/8 novel findings (5 P1 + 3 P2) against the sonnet verify panel + 4 haiku reviewers, concentrated on schema/migration layer.
The skill ships the underlying capability so the value can be captured immediately; the formal measurement (actionable_findings / total_findings, 30-day escape attribution, PROMOTE/REJECT/EXTEND verdict) is deferred to the measurement pilot when carlove has enough prospective entities to run it cleanly.
When to invoke
GOOD invocation conditions:
- Verifier emits PASS verdict and the verifier or captain wants one more adversarial pass before review/ship
- Captain wants a second opinion on a PR they are about to merge
- The diff touches schema/migration/auth/concurrency code — domains where the Claude verify panel has measured gaps
BAD invocation conditions (skip — low ROI):
- Diff is doc-only (

- Diff is a pure rename / move with no content change
- Diff < 50 LOC (too little signal to amortize the codex call)
- Verifier already returned VETO with concrete actionable findings — fix those first, then re-run codex-gate post-fix if desired

Logged per-invocation in ~/.gstack/analytics/codex-gate-usage.jsonl. The measurement pilot reads this log; do NOT delete it as part of cleanup.
Prompt-locking discipline
The locked prompt lives at codex-prompt.md alongside this SKILL. Its sha256 is recorded in this SKILL's frontmatter prompt-sha256: field. Changes to the prompt body require:

Step 3 — the drift check — refuses to run codex if frontmatter does not match the prompt file. This catches accidental prompt edits before they pollute organic-usage data.
Future: promotion-to-gate
This skill is intentionally opt-in. Promotion to a mandatory verify-stage auto-fired gate is gated on a measurement pilot — see docs/ship-flow/todos/codex-gate-measurement-pilot.md for the deferred design. Do NOT auto-fire from any ship-flow stage without that measurement returning PROMOTE.

prompt-sha256: in SKILL frontmatter MUST match sha256sum codex-prompt.md. Mismatch refuses invocation (Step 3).- Findings appended to
verify.md MUST use the <!-- section:codex-gate-findings --> tag boundary so future skills can extract-section.sh them.
