Quarterly Business Review (QBR)

Overview

The Quarterly Business Review is the agency's highest-stakes client touchpoint. It is the moment where you shift from vendor to strategic partner, where you demonstrate that you understand the client's business beyond the channels you manage, and where you plant the seeds for renewal and expansion. A QBR is not a bigger monthly report -- it is a strategic document that zooms out from tactical execution to evaluate whether the overall direction is right, what the market is doing, and where the engagement should go next.

Done well, a QBR makes the client feel that firing you would be a strategic risk. Done poorly, it reminds them that they are paying for a service they could commoditize. Every QBR should leave the client thinking about growing the engagement, not questioning it.

When to Use

• End of each quarter for all active retainer clients (non-negotiable cadence)
• Before a contract renewal period to frame the renewal conversation with evidence
• When a client has expressed concerns about performance or value
• After a significant strategic shift (market change, new competitor, client reorganization) that demands a recalibrated approach
• When preparing to propose a scope expansion or budget increase
• As part of an annual planning cycle where quarterly progress feeds into the next year's strategy

Prerequisites

Process

1. Aggregate monthly reports: Pull together all monthly performance reports from the quarter. Compile a unified dataset that shows the full quarterly arc, not just month-by-month snapshots. Calculate quarterly totals, averages, and trends. Identify any metrics that were inconsistent across monthly reports and reconcile them.

2. Analyze quarterly trends: Look beyond the monthly noise to identify the quarterly narrative. What trends emerged over three months that were not visible in any single report? Where did performance accelerate, plateau, or decline? Calculate quarter-over-quarter changes and progress against annual goals. Express YTD progress as a percentage of the annual target with a projection of where the year will land at the current trajectory.

3. Compare performance to goals: For every KPI in the client context, calculate: quarterly target, quarterly actual, variance, and trend direction. Categorize each KPI as On Track, Watch, or Off Track. For Off Track KPIs, prepare a root cause analysis and recovery plan. For On Track KPIs, identify what is driving success and whether it is sustainable.

4. Research market and competitive changes: Investigate what changed in the client's industry and competitive landscape during the quarter. New competitors, competitor campaign shifts, algorithm updates, market trends, regulatory changes, consumer behavior shifts -- any external factor that should influence strategy. This section is what separates a QBR from a big monthly report.

5. Develop strategic recommendations: Based on the performance data, market research, and client goals, build 3-5 strategic recommendations for the next quarter. Each recommendation must include: what to do, why (supported by data), expected impact, required investment, and timeline. At least one recommendation should involve scope or budget expansion -- this is where growth comes from.

6. Build the renewal or expansion narrative: Frame the entire QBR as evidence of value delivered and value still to be captured. If a renewal is approaching, the QBR should make the case without being a hard sell. If expansion is appropriate, position it as a natural next step based on the data. Prepare for the "tough questions" the client might ask and have data-backed answers ready.

7. Prepare Q&A: Anticipate 5-10 questions the client is likely to ask based on performance, budget, strategy, and the competitive landscape. Prepare concise, honest, data-backed answers. Include questions about underperformance, competitor activity, budget efficiency, and future direction. If there is a question you are afraid of, that is the one you most need to prepare for.

Common Mistakes

• Treating the QBR as just a bigger monthly report: The QBR must operate at a different altitude. Monthly reports cover tactical execution. QBRs evaluate strategic direction, market dynamics, and engagement trajectory. If your QBR reads like three monthly reports stapled together, you have missed the point.
• No strategic forward view: Clients do not pay for a rearview mirror. At least 40% of the QBR should be forward-looking: recommendations, market trends, competitive moves, and proposed adjustments. Recapping the past without charting the future positions the agency as a reporter, not a strategist.
• Missing the renewal or expansion framing: Every QBR is a soft pitch for continued and expanded engagement. The value-delivered section, strategic recommendations, and proposed adjustments should collectively make the case that the client needs the agency more next quarter than this quarter. This should be organic and evidence-based, never heavy-handed.
• Not preparing for tough questions: If the client asks a question you did not anticipate and you stumble, you lose credibility instantly. Prepare answers for the questions you are most afraid of. If performance was bad, own it before they call it out. If budget was overspent, have the efficiency data ready.
• Hiding behind averages: Quarterly averages can mask significant monthly volatility. If Month 1 was terrible and Month 3 was great, the quarterly average looks fine but the story is incomplete. Show the monthly trend within the quarter so the client sees the real trajectory.
• No competitive context: The client's board and leadership team are asking about competitors. If the agency cannot speak to what competitors are doing in market, it signals a lack of strategic awareness. Always include competitive landscape changes, even if the section is brief.
• Generic recommendations: "Continue optimizing campaigns" is not a strategic recommendation. Every recommendation must be specific, quantified, tied to data from the quarter, and include an investment requirement. Recommendations are the agency's opportunity to demonstrate strategic thinking and drive engagement growth.
• Presenting the QBR as a monologue: The QBR document is a discussion guide, not a lecture script. Build in space for client reaction, questions, and collaborative planning. The Q&A preparation ensures you are ready for dialogue, not just presentation.
