Where You Fit

Note: This skill is for manual or unmanaged sessions only. In managed wave mode, kasmos already inlines your governing rules in the task prompt (including the explicit "Do NOT load agent skills" rule). Do NOT load this skill or cli-tools in managed mode.

Env Vars

Variable	Meaning
KASMOS_MANAGED	Set to 1 when kasmos TUI spawned you. Unset in raw terminal.
KASMOS_TASK	The task number you're assigned (managed only).
KASMOS_WAVE	The wave number (managed only).
KASMOS_PEERS	Number of sibling agents running in parallel. 0 or unset = solo.

Managed (KASMOS_MANAGED=1)

kasmos spawned you to implement one specific task identified by KASMOS_TASK. Your scope:

1. Your task prompt contains the plan context, wave info, and task instructions. Do not retrieve the full plan, do not explore unrelated directories, and do not load additional agent skills.
2. Implement only that one task, and follow the concrete path and behavior stated in your prompt. Do not make creative architectural decisions or rewrite abstractions when explicit instructions already define what to change.
3. Prefer exact instructions over exploration: with coder profile defaults (openai/gpt-5.5, temperature=0.1, effort=low), choose the narrowest implementation that satisfies the failing test.
4. Implement that single task following TDD discipline below.
5. Commit your work with task number in the commit message.
6. Stop. Do not implement other tasks — they belong to sibling agents or future waves.

If you are blocked by missing context or a dependency that another task is still working on, finish any safe local edits, commit partial progress with a partial: blocked on task ... message, and stop without stubbing/mocking or inventing missing interfaces.

Do NOT write the implement-finished sentinel. kasmos detects task completion via prompt detection (when your agent returns to its input prompt) and handles the implementing→reviewing transition through the wave orchestrator. Writing implement-finished from a task agent prematurely triggers review and breaks wave orchestration.

Manual (KASMOS_MANAGED unset)

You execute the full plan sequentially, wave by wave:

1. Use MCP task_show (filename: "", project: "$KASMOS_PROJECT") to read the stored plan. Check its **Size** field to determine wave structure.
2. Create a todo list with one item per task (all pending), then begin.
3. Execute one wave at a time: implement each task (TDD), commit, then proceed to next task.
4. After each wave completes, self-review before starting the next wave.
5. When all waves complete, move the task to reviewing via MCP task_transition (see Signaling).

TDD Discipline

The Iron Law

NO PRODUCTION CODE WITHOUT A FAILING TEST FIRST

Wrote code before writing the test? Delete it. Start over from the test. No exceptions:

• Don't keep it "for reference" — you'll adapt it, which is testing after
• Don't "adapt" it while writing tests — delete means delete
• Implement fresh from tests

Test ROI Rule

Write tests for durable behavior contracts, acceptance criteria, or bug families. Prefer extending an existing invariant, workflow, or contract suite over adding a new one-off regression file. When a narrow regression is necessary, name the broader invariant in the test name or assertion so the suite protects the root behavior instead of only the old symptom.

Avoid tests that only pin private helpers, incidental strings, or implementation shape unless that detail is the public contract.

RED → GREEN → REFACTOR

RED — Write the failing test

Write one minimal test showing the required behavior. Run it. Confirm:

• Test actually fails (not errors from syntax — a genuine test failure)
• Failure message is the expected one ("function not found", "assertion error")
• Test fails because the feature is missing, not a typo

Never skip the RED verification. If the test passes immediately, you are testing existing behavior. Fix the test.

GREEN — Minimal implementation

Write the simplest code that makes the test pass. Don't add features. Don't refactor other code. Don't "improve" beyond what the test requires. Verify:

• Your test passes
• All other tests still pass
• No new errors or warnings

REFACTOR — Clean up

Only after green: remove duplication, improve names, extract helpers. Never add behavior during refactor. Keep tests green throughout.

Repeat — one test per behavior. When the task is fully implemented, all new tests are green and no existing tests are broken.

Red Flags — STOP and Start Over

Shared Worktree Safety

When KASMOS_PEERS > 0, sibling agents are modifying this worktree concurrently.

Never:

• git add . or git add -A — you will stage a sibling's in-progress files
• git stash — you will destroy sibling's uncommitted changes
• git reset — you will destroy sibling's uncommitted changes
• git checkout -- <file> on files you didn't modify — you will revert a sibling's edits
• Run project-wide formatters (go fmt ./..., prettier --write .) — scope to your files only
• Run project-wide linters across files you didn't touch
• Edit, stage, or commit scaffold-managed prompts, skills, template sources, or harness config (.claude/agents/*.md, .opencode/agents/*.md, .agents/skills/**, .claude/settings.json, .codex/config.toml, .codex/hooks.json, opencode.jsonc, legacy .opencode/opencode.jsonc, internal/initcmd/scaffold/templates/**) — including YAML frontmatter — without an explicit, in-session user instruction. Current task instructions and observed scaffold drift do not count.

Always:

• git add <specific-files> — only the files you changed
• Include task number in every commit message: feat(task-6): add kasmos-coder skill
• Expect untracked files and dirty state from siblings — ignore them
• Run tests scoped to your changed packages where possible before committing

When you see test failures in files outside your task scope: Do not attempt to fix them. They may be caused by incomplete parallel work from a sibling agent. Report the failure context in your signal and stop.

Debugging Discipline

When tests fail, builds break, or behavior is unexpected — investigate before proposing fixes. Random patches mask the actual problem and create new ones.

The Four Phases

Phase 1 — Root Cause Investigation

Before attempting any fix:

1. Read error messages completely — stack traces, line numbers, error codes
2. Reproduce the failure consistently — what exact steps trigger it?
3. Check recent changes — git diff, recent commits, env differences
4. In multi-component systems: add diagnostic instrumentation at each boundary to find exactly where it breaks. Run once to gather evidence, then analyze.
5. Trace data flow — where does the bad value originate? Trace backward up the call stack to the source.

Phase 2 — Pattern Analysis

Find working examples in the codebase doing something similar. Compare them against the broken code. List every difference — don't assume "that can't matter." Understand all dependencies (config, env, state).

Phase 3 — Hypothesis and Testing

Form one specific hypothesis: "I think X is the root cause because Y." Test it with the smallest possible change. One variable at a time. Verify — did it work? If not, form a new hypothesis. Don't stack fixes.

Phase 4 — Implementation

Write a failing test at the narrowest public or invariant boundary that reproduces the bug family first (TDD discipline applies to bugfixes). Implement the single fix addressing the root cause. Verify the test now passes and no other tests regressed.

If the fix doesn't work: Return to Phase 1. Re-analyze with new information.

If 3 fixes have failed: STOP. Question the architecture — each fix revealing a new problem in a different place is an architectural signal, not a debugging problem. Escalate or document the situation rather than attempting fix #4.

Red Flags — Return to Phase 1

• "Quick fix for now, investigate later"
• "Just try changing X and see if it works"
• "It's probably X, let me fix that"
• "I don't fully understand but this might work"
• Proposing solutions before tracing data flow
• "One more fix attempt" (when you've already tried 2+)
• Each fix reveals a new problem in a different place

Verification

Before claiming a task is complete, before committing, before reporting completion:

The Gate

1. IDENTIFY: What command proves this works?
2. RUN: Execute it fresh. Complete output.
3. READ: Full output. Check exit code. Count failures.
4. VERIFY: Does output confirm the claim?
   - If NO: State actual status with evidence.
   - If YES: State claim WITH evidence.
5. ONLY THEN: Claim completion.

Skipping any step is not verification — it's guessing.

• Using "should", "probably", "seems to" before verification
• Claiming tests pass without running them in this message

Handling Reviewer Feedback

Code review requires technical evaluation, not performative agreement.

Response Pattern

1. READ: Complete feedback without reacting
2. UNDERSTAND: Restate the technical requirement (or ask if unclear)
3. VERIFY: Check against the actual codebase
4. EVALUATE: Is this technically sound for THIS codebase?
5. RESPOND: Technical acknowledgment, or reasoned pushback with evidence
6. IMPLEMENT: One item at a time, test each

Forbidden Responses

Never:

• "You're absolutely right!" — performative
• "Great point!" / "Excellent feedback!" — performative
• "Let me implement that now" — before verification

Instead:

• Restate the technical requirement
• Ask for clarification if anything is unclear
• Push back with technical reasoning if the suggestion is wrong
• Just start working — actions over words

Before Implementing Any Item

• Unclear about any item? Stop. Ask for clarification on all unclear items first. Do not implement partial feedback — items may be related.
• Does it break existing functionality? Verify before proceeding.
• Does it violate YAGNI? Check if the feature is actually used (rg in codebase).
• Does it conflict with architectural decisions already made? Escalate rather than blindly implement.

When to Push Back

Push back when:

• The suggestion breaks existing functionality (show the test)
• The reviewer lacks full context for the decision
• It violates YAGNI (feature not used anywhere)
• It's technically incorrect for this stack/version
• It conflicts with established architectural decisions

How: Technical reasoning, not defensiveness. Reference working tests. Reference the code.

Implementation Order

For multi-item feedback:

1. Clarify all unclear items first
2. Blocking issues (breaks, security holes)
3. Simple fixes (typos, wrong identifiers, missing imports)
4. Complex fixes (refactoring, logic changes)
5. Test each fix individually before moving to the next
6. Verify no regressions after all items complete

Acknowledging Correct Feedback

Signaling

Managed (KASMOS_MANAGED=1)

Do NOT write any sentinel files. kasmos detects task completion automatically when your agent returns to its input prompt. The wave orchestrator handles all lifecycle transitions (implementing→reviewing) and reviewer spawning.

After implementing and committing your task: stop. Do not implement other tasks, do not write signal files, do not invoke branch finishing — kasmos handles orchestration.

Do not modify task state directly. When a workflow genuinely requires a lifecycle action, prefer MCP task_transition / signal_create; if MCP is unavailable, use kas task transition / kas signal emit; use sentinel files only as a last resort.

Manual (KASMOS_MANAGED unset)

Execute waves sequentially:

1. Implement all tasks in Wave 1 (TDD, commit each task)
2. Self-review Wave 1 before proceeding — run full tests, check for regressions
3. Implement Wave 2, self-review, continue through all waves
4. After all waves complete and all tests pass:

after all waves complete and tests pass, use MCP task_transition (filename: "", event: "request_review", project: "$KASMOS_PROJECT") to move the plan to reviewing. if MCP is unavailable in this manual workflow, fall back to kas task transition <task-file> request_review before offering branch-finishing options.

Then handle branch finishing — present these options to the user:

Option 1 — Merge locally (worktree-safe):

Why not git checkout <base-branch> here? In a worktree layout the base branch is already checked out in the root worktree. Git prevents a branch from being checked out in two worktrees simultaneously. Instead, run the merge from the root worktree using git -C.

Option 2 — Push and create PR:

Keep the worktree until the PR merges.

Option 3 — Keep as-is: Report path. Don't clean up. Don't update task state.
