Ship Workflow
Bare /mk:ship defaults to prepare: inspect and stage the selected changes, then ask before creating a local commit. release requires explicit user direction and may push/create a PR. publish requires explicit user direction and may manage issues or versions. Never include uncommitted changes without an explicit confirmation.

Workflow Integration
Operates in Phase 5 (Ship) of the project's workflow. Invoked by the shipper agent after Gate 2 approval.
Agile DoD prompts (Gate 2 PASS — gated by agile-story-gates.md 2 when loaded)
After the verdict file is read at the start of the workflow:
- Early-return guard (preserves zero-cost for non-Agile sessions): if verdict frontmatter has no
jira_tickets: field OR the field is an empty array → SKIP the entire DoD block. ONE frontmatter read; no AskUserQuestion calls; no further branching. Proceed directly to ship
- If verdict has

Cost analysis: for non-Agile sessions, the only added cost is reading the verdict frontmatter (which mk:ship already does to read PASS/WARN/FAIL). The jira_tickets: field check is a single grep on already-loaded data. Effectively zero added cost.
Coverage of mk:cook pipeline: mk:cook invokes mk:ship for Phase 5 (per mk:cook Step 5 delegation), so this single insertion covers BOTH direct mk:ship invocation AND the mk:cook → mk:ship chain. No separate insertion needed in mk:cook.

When to Use
Use bare /mk:ship to prepare a local commit. Use /mk:ship release to push/create a PR, or /mk:ship publish for version/issue actions; each external scope requires explicit user direction.
Plan-First Gate
Shipping requires an approved plan or review verdict:
- Check
tasks/plans/ for approved plan covering this change
- If no plan exists and change is non-trivial → block and suggest planning first
Skip: Hotfixes explicitly approved by human via PR comment.
Deploy Applicability
Classify the result before the final summary. This records what the ship workflow actually did; it does not imply a deployment step that the repository lacks.
deployed — a production or preview deployment was intentionally performed and its result was verified.
PR-only — a branch and pull request were created, but deployment is deferred to CI, platform automation, or a later approval.
not-applicable — the repository has no deployment target for this change (for example, documentation, configuration, or a library-only release).
Report exactly one classification and one short evidence line in the final summary.
Workflow
Prepare (default) — Initialize, inspect selected changes, check review readiness, run scoped verification, and present the exact files proposed for staging. Ask before including uncommitted changes and again before creating a local commit. If --dry-run, output this plan and stop.
Review — Run structural + design review, resolve PR comments. Adversarial review is Gate 2's responsibility (mk:review); ship does not re-run it. See references/pre-landing-review.md
Release (explicit) — After prepare and an explicit request, push the branch and create or update its PR. Run document-release before merge so documentation lands in the same PR.
Publish (explicit) — After an explicit request, decide versioning, changelog, and issue actions with the user; never auto-select a version bump or create external records.
Post-ship — Verify CI passes. Document rollback steps in PR body. See references/preamble.md

Explicit Confirmations
- Uncommitted changes → show the selected paths and ask before staging.
- Local commit → ask after prepare succeeds.
- Push / PR creation → require

- Version, changelog, issue creation, or publication → require
publish and a current explicit user request.
- Pre-existing test failures → report them and ask whether to proceed; never silently treat them as acceptable.

Gotchas
- Version bump conflicts in monorepo: Multiple packages bump the same version file → Use per-package VERSION files; bump only the package being shipped
- CI passing locally but failing remotely: Local env has different Node version or env vars → Always verify CI status after push; don't merge on local-only results
- Inline lite design check runs only on frontend diffs: The pre-landing review block calls
workflow-diff-scope. If SCOPE_FRONTEND=false the design check skips silently. If true, it reads mk:review/design-checklist.md and applies the 6-category pattern scan. Findings join the Fix-First flow (AUTO-FIX vs ASK vs visual-only).
