A stage-based playbook for running Zynkr's external guest-lecturer collaborations end to end: screening and onboarding lecturers, preparing contracts, executing the per-event operations timeline, and closing the loop with monthly fee settlement and statutory tax withholding. Built for the operations specialist coordinating multiple lecturers in parallel — each stage is a self-contained checklist with clear handoffs, so nothing falls through between contract signing and final payout.
Configuration
All commercial terms live in a local program-config.md maintained outside this repo (they are business-confidential and vary by negotiation). Read it at the start of every run. Expected fields:
revenue_split: per-plan split ratios by registration source
hourly_revenue_floor: minimum gross ticket revenue per course-hour used to compute the go/no-go attendance threshold
cancellation_terms: compensation caps by cancellation scenario and timing
quality_thresholds: post-event rating floors and the escalation/termination rules
tracker_sheet_id, intake_form_id, feedback_form_id, contract_template_ids, settlement_template_ids: Google Workspace IDs of the program's live documents
If program-config.md is missing, stop and ask the user for it — never substitute assumed numbers for commercial terms.
Step 1 — Lecturer intake & screening
- New lecturers enter via the intake Google Form (
intake_form_id); responses land in the tracker Sheet (tracker_sheet_id).
- Screening requirements before any contract talk:
- Past teaching/speaking footage (≥ 10 minutes)
- Social/community audience overview
- First-time collaborations run as a small pilot session (試講) before scaling.
- All promotional material uses Zynkr-provided templates — lecturers do not restyle them.
- Record every touchpoint in the tracker Sheet; the program supports 10+ lecturers in parallel, so the Sheet is the single source of truth for pipeline state.
Lecturers supply their own topic and materials. Zynkr provides: event listing (Accupass), promotion support, pre-event notices, recording, and the post-event recap email.
Step 2 — Contract preparation
Generate the contract draft from the plan-specific template (contract_template_ids), then verify the clause checklist:
- Plan selection and its
revenue_split terms (from config)
- Accupass platform fee schedule attached as an appendix — per ticket: 票面額 × 5% + NT$10 (金流) + NT$15 (代開發票)
- Minimum-attendance threshold for this event: ⌈(
hourly_revenue_floor × course hours) ÷ ticket price⌉ — confirm in the contract appendix before the event is listed
- Payment schedule (monthly close, settlement statement, sign-back window, payout)
- Tax responsibility: Zynkr is the statutory withholding agent (see Step 4)
- IP terms: lecturer-supplied materials remain the lecturer's copyright; recordings are for attendee replay only, not for resale; future productization requires renegotiation. Short promo clips (1–3 min) and visual assets (poster with lecturer photo) — confirm permitted scope in the contract
- Attendee data (Email / LINE ID) belongs to Zynkr; lecturers may not retain or market to it
- Promotion obligations: lecturer provides a bio (200–300 字) and headshot, and posts on their own channels

Contract drafts go to legal review before first use — this skill prepares drafts, it does not bypass review.
Step 3 — Per-event operations timeline (D-30 → D+3)
Drive each event through this SOP; track every item in the tracker Sheet:

Step 4 — Monthly settlement & tax withholding
Run at month-end close:
- Tally the month's completed, valid sessions per lecturer from the tracker Sheet.
- Compute per session:
手續費合計 = (票面額 × 5% + NT$25) × 實售張數
淨收入 = 票面額 × 實售張數 − 手續費合計
講師收入 = 淨收入 × 分潤比例(from revenue_split,依報名來源)
Accupass's own settlement numbers are authoritative when they differ.
- Apply statutory withholding (Taiwan, 執行業務所得 9A — these are legal rates, not negotiable terms):
- Resident lecturers: single payment > NT$20,010 → withhold 10% income tax
- Non-residents: 20%
- NHI supplementary premium: single payment ≥ NT$20,000 → withhold 2.11%
- Issue withholding statements (扣繳憑單) by end of January for the prior year
- Issue the settlement statement from the plan-specific template (
settlement_template_ids), showing pre- and post-withholding amounts, by the 10th of the following month. Lecturer signs back within 3 working days; no objection = confirmed.
- Hand off to finance for payout by end of the following month; archive the signed statement for year-end filing.
If a payment could plausibly exceed the withholding thresholds, flag it in the statement notes — surprises here are the main source of lecturer disputes.
Outputs
- Updated lecturer tracker (pipeline state, per-event checklist status)
- Contract drafts ready for legal review
- Per-event SOP checklist with timeline alerts
- Monthly settlement statements (pre/post-withholding) ready for sign-off and payout
Limitations
- Lecturer personal data (ID copies, bank details, contract specifics) lives only in Zynkr's private Drive — never in this repo or any generated artifact
- Commercial terms come exclusively from the local
program-config.md; this skill contains no negotiable numbers
- Statutory rates reflect Taiwan regulations as of 2026 — confirm with the accountant before each filing season
- Contract templates require lawyer review before first use; this skill does not provide legal advice
