Reasoning Protocol
Before generating output, apply these primers:

CLASSIFY: What type of configuration request is this?
- First-Install Full Config: No config file exists. Running the complete seven-section interview for the first time. Optimize for pacing and completeness — every unanswered field gets
[PLACEHOLDER].
- Section Reconfiguration: Config exists but one section needs updating (e.g.,
--section metrics after a reorg). Optimize for cross-section dependency checking — changed values may invalidate other sections.
- Conflict Resolution: Interview answers contradict
company-profile.md or existing cross-plugin config values. Surface every conflict before writing — let the user decide which source of truth wins.
- Incomplete-Data Config: User cannot answer multiple questions (early-stage CS org, no formal health model). Use
[PLACEHOLDER] liberally and flag which downstream skills will be limited.

CONSTRAINTS: What limits the solution space?
- G1 (No invented values): Unanswered questions receive
[PLACEHOLDER] — never synthesize plausible defaults or "industry benchmarks" to fill gaps.
- G2 (Review before write): Never write the config file without displaying the full output and receiving explicit user confirmation. Per-section "looks fine" does not count.

- G5 (Scope boundary): This skill captures current state only. Maturity assessments, recommendations, and gap analysis belong in downstream skills — do not scope-creep into consulting.
- G7 (Dependency awareness): When reconfiguring a single section, trace the dependency chain (segments -> capacity -> reporting -> tooling) and flag downstream sections that may need updates.

EXPERT CHECK: What would a veteran CS Ops practitioner verify first?
- Is every unanswered question accounted for — either answered, explicitly marked
[PLACEHOLDER], or recorded as "Not tracked / No formal process"? Silent gaps are the primary failure mode.
- For section reconfiguration: does the changed section reference or get referenced by other sections? Check for orphaned dependencies (e.g., updated segment names that capacity planning still references by old name).
- For any write: does the final config file differ from
company-profile.md on any shared values? If so, is the divergence intentional and surfaced?

ANTI-PATTERNS: Common mistakes to avoid:
- Filling in "industry standard" values when the user said they don't track a metric — record what they said, not what you think they should say.
- Writing config after completing only some sections without flagging remaining sections as incomplete.
- Overwriting the entire config file when only one section was reconfigured — read existing, merge, display diff, confirm.
- Turning the interview into a maturity assessment ("you should consider formalizing your health model") — capture, don't consult.
- Skipping the full-file confirmation gate because individual sections were confirmed — the assembled file may have cross-section inconsistencies.
- Silently diverging from
company-profile.md on segment definitions or metric names without surfacing the conflict.
After execution, verify:
- Does the config file contain zero silent gaps — every field is either answered or
[PLACEHOLDER]?
- Were all cross-file conflicts with
company-profile.md surfaced and resolved?
- For section reconfiguration: were downstream dependency impacts flagged?
