Clarity Check

Assess whether brainstorming is actually needed:

Clear signals (suggest skipping to /rune:devise):

• User provided specific acceptance criteria

• Scope is constrained and well-defined

• User used vague terms ("make it better", "add something like")
• Multiple reasonable interpretations exist
• Trade-offs haven't been discussed

Phase 0.5: Impact-Aware Context Gathering (conditional)

Before brainstorming new approaches, assess what already exists in the codebase.

Skip condition: Purely greenfield features with no existing code matches.

1. Identify affected code: Search codebase for files matching feature keywords using Grep/Glob
2. Search echoes: Find related past work via echo_search MCP tool
3. Trace dependency chain: For each affected file, find importers (downstream) and imports (upstream)
4. Scan for existing issues: TODOs, FIXMEs, wrong patterns in affected files
5. Present impact context: Show user what exists before brainstorming starts
6. Inject into context (all modes): Solo mode uses echo results directly; Team/Deep mode advisors receive dependency chain + discovered issues + echo architectural knowledge

This ensures brainstorming is grounded in reality — exploring solutions for the actual codebase state, not an imagined blank slate.

Phase 1: Team Bootstrap (Team/Deep modes only)

Skip for Solo mode — proceed directly to Phase 2. For Team or Deep mode: standard 6-step teamTransition protocol (validate SEC-001 → TeamDelete retry → filesystem fallback → TeamCreate with "Already leading" recovery → post-create verification → state file write), workspace directory creation, and 4 advisor agent spawns (user-advocate, tech-realist, devils-advocate, reality-arbiter).

Phase 2: Understanding Rounds (all modes)

Solo mode: Lead asks questions directly using AskUserQuestion (one at a time).

Team/Deep mode: Lead orchestrates advisor rounds:

For each round (max 4):
  1. Lead formulates round context (feature + all previous answers)
  2. Lead sends context to each advisor via SendMessage
  3. Wait for advisor responses (signal files in tmp/.rune-signals/{teamName}/ + TaskList fallback, advisorTimeoutMs from config, default 90s)
  4. Lead curates advisor inputs into coherent discussion
  5. Present to user via normal conversation output
  6. User responds
  7. Lead evaluates: enough clarity? -> next round or advance phase

Round topics:
  Round 1 (Understanding): Purpose, users, motivation
  Round 2 (Approaches): Proposals, challenges, trade-offs
  Round 3 (Refinement): Edge cases, constraints, priorities
  Round 4 (Convergence, optional): Final alignment, open concerns

Rules (all modes):
  - Apply YAGNI: recommend simplest approach
  - wordLimit words max per advisor contribution (default 300, from config)
  - Exit when idea is clear OR user says "proceed"

Phase 3: Explore Approaches

Solo mode: Lead proposes 2-3 approaches with AskUserQuestion.

Team/Deep mode: Each advisor proposes or challenges an approach:

Solo mode: Lead generates the qualitative comparison internally (simplified version without advisor input). Uses the same verdict system (RECOMMENDED/VIABLE/QUESTIONABLE/NOT_RECOMMENDED) and presents scope classification question to user.

Phase 3.5: Design Asset Detection (conditional, all modes)

Scans feature description, selected approach, and round transcripts for Figma URLs. Validates with SSRF blocklist, previews components via figma_list_components when design_sync.enabled, and injects design context into advisor rounds.
