Steps

Voluntary disclosure resolving assumptions: A team member who has been working under significant personal stress, information they had kept private (Hidden), chooses to share relevant context with their manager — resolving a pattern of the manager making incorrect assumptions about a recent dip in engagement, which no amount of the manager observing or guessing had clarified.

Correct diagnosis before action: A team lead initially responds to interpersonal friction by asking for more feedback about their own behavior, but on closer examination realizes the actual gap is that a team member has withheld relevant information about a scheduling constraint (a Hidden-area issue on the team member's side) — redirecting the corrective action toward creating space for that disclosure rather than continuing to solicit feedback about their own behavior, which wasn't the actual source of the friction.

• For situations where the actual issue is a straightforward factual or process disagreement rather than an interpersonal awareness gap — not every team friction is a Johari Window problem, and misapplying this framework to a purely logistical disagreement adds unnecessary process.
• When soliciting feedback or making disclosures would violate genuine privacy boundaries or professional appropriateness — the technique assumes information that is legitimately relevant and appropriate to share within the specific working relationship, not an obligation to disclose everything.
