Design Presentation Structure

Design a presentation's argument architecture by analyzing the audience's current beliefs, selecting a narrative structure, sequencing evidence toward a single clear ask, and building in contrast and tension to maintain engagement.

Why This Is Best Practice

Adopted by: McKinsey uses Barbara Minto's Pyramid Principle as the standard for all client communication and presentation structure. TED Talks follow Duarte's narrative arc framework as described in "Resonate." Anderson's "The Official TED Guide to Public Speaking" — the internal training document used for all TED presenters — treats structure as the most important determinant of talk success. Business schools (HBS, Stanford GSB) teach presentation structure as a core communication skill in MBA programs. Impact: Duarte's analysis of the most successful TED talks (including Al Gore's "An Inconvenient Truth" and Steve Jobs' product launches) identifies a consistent narrative structure — alternating between "what is" and "what could be" — that creates tension and resolution that keeps audiences engaged. Audiences process presentations that match their existing mental model easily and resist those that don't. Structure is the presenter's control of the audience's cognitive journey.

Steps

1. Define the audience and their current position

The presentation structure serves the audience — before planning content:

• Who is the audience? Decision-makers, technical experts, general public, skeptics, believers?
• What do they currently believe about this topic? What objections do they have?
• What do you want them to do, think, or feel after the presentation?
• What's the most important thing standing between their current position and the desired outcome?

The answer to the last question is the presentation's core job. Every structural decision should remove that obstacle.

2. Select a narrative structure

Problem-Solution-Benefit:

• Start with a problem the audience experiences (their pain, not yours)
• Introduce the solution (your idea, product, or proposal)
• Describe the benefits in terms of the audience's specific needs
• End with a clear call to action

Best for: sales pitches, solution proposals, product presentations

The Minto Pyramid (SCQA: Situation-Complication-Question-Answer):

• Situation: establish common ground with the audience (facts they already know and agree with)
• Complication: introduce the problem or change that disrupts the situation
• Question: the question the complication raises (What should we do? How do we respond?)
• Answer: your recommendation — placed at the beginning, not the end (top-down structure)

Best for: executive presentations, consulting recommendations, board reports

Duarte's Narrative Arc (Hero's Journey applied to presentations):

• Beginning: "What is" — the current state, relatable to the audience
• Middle: alternating between "What is" (current reality, problems) and "What could be" (the vision, the possibility) — this creates tension
• End: "The New Bliss" — what the audience's life looks like after they accept your idea

Best for: inspirational talks, vision presentations, TED-style format

3. Structure with the assertion-evidence model

Most presentations make the mistake of burying the point in evidence. The Minto Pyramid reverses this:

• Lead with the answer (assertion first): audiences cognitively need the answer before processing supporting evidence — without the frame, evidence doesn't land
• Support with evidence: 3–5 supporting points, each of which is also an assertion supported by evidence
• Avoid building to the conclusion: suspense works in drama; it frustrates in information transfer

Structure your outline:

Opening (hook + thesis — your main assertion)
  Point 1 (supporting assertion)
    Evidence, example, data
  Point 2 (supporting assertion)
    Evidence, example, data
  Point 3 (supporting assertion)
    Evidence, example, data
Conclusion (restate thesis + call to action)

4. Design the opening for maximum engagement

Audiences decide within the first 30–90 seconds whether to engage:

• Hook types: startling statistic, counterintuitive claim, relevant story, provocative question, a bold demonstration
• Avoid: "Today I will talk to you about..." (topic announcement, not a hook); apologizing for being there; lengthy biographical introduction
• Thesis: state your main point explicitly within the first 2–3 minutes — audiences need orientation

The hook generates curiosity; the thesis frames the talk so the audience knows why the hook matters.

5. Sequence the middle with tension and contrast

A long uninterrupted sequence of claims without contrast creates presenter fatigue:

• Contrast: between problem and solution; between current state and vision; between what most people believe and what the evidence shows
• Story interspersed with data: one personal or case example for every 2–3 data points; story creates emotional adhesion that data alone cannot produce
• Rule of three: audiences remember information better in groups of three; limit to 3 main points maximum

Signposting: tell the audience where you are in the structure: "Now let me turn to the second challenge" — this reduces cognitive load and keeps listeners oriented.

6. Design the close with a specific call to action

The close is the moment of highest persuasive impact:

• Restate the thesis in fresh language (not verbatim repetition)
• State the call to action specifically: what do you want the audience to DO? Approve the budget, schedule a follow-up meeting, change a behavior, share this idea?
• End on emotional resonance: a story, image, or vision of the desired future state — the Duarte "New Bliss" — that makes the call to action feel achievable and desirable

Avoid ending with: "So in conclusion..." (signals the talk is over before the emotional landing); a Q&A as the final element (questions scatter attention; take Q&A before the closing call to action, then return to the emotional close).

Common Mistakes

• Evidence before assertion: Presenting data, research, and examples before stating what they support leaves the audience without a frame to organize the incoming information. State the point first, then support it.
• Too many main points: More than 3–5 supporting points overwhelms working memory. If you have 10 points, they have an underlying structure — find it; present the structure, not the list.
• Closing with Q&A: Questions end on whatever the last questioner asked — which may be a tangential or hostile note. Take Q&A, then deliver the prepared close.

When NOT to Use

• Technical briefings for expert audiences who need comprehensive coverage: when the audience wants complete technical information rather than persuasion, systematic completeness (all variables, all edge cases) takes precedence over narrative structure and selective emphasis.
