Steps

Step 1: Identify and tier vendors by criticality

Identify all vendors the organization depends on for a critical product, service, or data-handling function, and tier them by criticality — how severe the impact would be if the vendor failed to perform, or if the vendor itself experienced a security or compliance failure — since the depth of ongoing assessment should scale with the vendor's actual criticality, not be applied uniformly regardless of how critical the dependency is.

Step 2: Conduct an initial risk assessment covering multiple risk dimensions

Conduct an initial assessment of each critical vendor covering multiple risk dimensions — operational (can they actually deliver reliably), security (how do they protect data and systems), financial (are they financially stable enough to remain a viable vendor), and compliance (do they meet relevant regulatory or contractual requirements) — rather than assessing only one dimension (e.g., security alone) while leaving the others unexamined.

Examples

This early warning gives the organization time to activate its contingency plan and transition to an alternate vendor before the original vendor actually fails to perform.

Common Mistakes

• Treating vendor risk assessment as complete once the initial evaluation at contract signing is done — vendor risk changes over time and requires ongoing monitoring, not a single point-in-time assessment.
• Assessing only one risk dimension (commonly security) while neglecting operational, financial, and compliance risk — a vendor can present significant risk along a dimension that wasn't part of the initial assessment's scope.
• Applying the same depth of assessment and monitoring uniformly regardless of vendor criticality — this wastes effort on low-criticality vendors while potentially under-monitoring the vendors whose failure would matter most.

When NOT to Use

• As a substitute for the organization's own internal security and operational controls — vendor risk management addresses risk arising specifically from third-party dependencies, not the organization's own internal risk posture.
• When the organization lacks the contractual leverage or relationship to obtain the reporting and audit access an ongoing monitoring program depends on — in this case, consider whether the vendor relationship itself, not just the monitoring approach, needs to be renegotiated.
