Before committing to a deep, open-ended, high-trust collaboration — a co-founder relationship, a key long-term partnership, a senior hire into a mission-critical role — test alignment on fundamental direction and decision-making philosophy through concrete scenarios, because misalignment on this dimension predicts recurring conflict regardless of how competent, complementary, or personally likable the other person is.

Why This Is Best Practice

Analects (論語), Book 15 "Wei Ling Gong" (衛靈公), ~5th century BC:

道不同，不相為謀。

"When the Way differs, do not plan together." The principle names a specific, narrow claim distinct from ordinary partner selection: it is not about skill complementarity, resource fit, or short-term interest alignment — those can differ and still support a successful collaboration. It is specifically about 道 — fundamental direction, decision-making philosophy, and the underlying ends being pursued — and the claim is that misalignment on this deeper dimension makes sustained joint planning unproductive, no matter how well-aligned the parties are on everything else.

Why best: A tactical alliance or bounded transaction can succeed with aligned short-term interests alone, because the relationship ends or resets after the specific goal is achieved. A deep, open-ended, high-trust collaboration — a co-founder relationship, a long-term key partnership, a senior leadership hire — has no such reset point: every future decision under uncertainty gets filtered through each party's fundamental direction and decision philosophy, and a misalignment there resurfaces at every subsequent fork rather than being resolved once. This is why the screening has to target 道 specifically, not general compatibility or shared short-term goals, which is what standard "vibes" or informal conversations about alignment actually test.

Steps

1. Distinguish 道 (fundamental direction) from tactical interest alignment before screening. Name specifically what would count as a difference in fundamental direction for this particular collaboration — risk tolerance, growth ambition versus lifestyle orientation, ethical boundaries, decision-making philosophy under uncertainty, exit or endgame philosophy — separately from skill complementarity or short-term resource alignment, which can differ without threatening the collaboration.

2. Test alignment with concrete future scenarios, not an abstract "do we share values" conversation. Vague alignment questions produce near-universal agreement because everyone can affirm shared values in the abstract; instead, walk through a specific, plausible future decision point (an early acquisition offer below the eventual target valuation, a request to compromise a stated ethical boundary for growth, a major disagreement about pace or risk) and compare actual answers.

3. Weight demonstrated past behavior over stated intentions. Per Wasserman's findings, stated intentions at the founding or hiring stage are weak predictors of future behavior under the actual pressure of a real decision; look at how the person has behaved in comparable past situations as the stronger signal of their actual direction and decision philosophy.

4. When a genuine misalignment on a fundamental dimension surfaces, decline the deep commitment or restructure it into a bounded, lower-commitment form. A confirmed misalignment on 道 is a reason to avoid a co-founder relationship, key partnership, or mission-critical hire specifically — not necessarily a reason to avoid all collaboration; a tactical, bounded alliance (see design-alliance-strategy) may still work where the deeper alignment this screening requires is absent.

5. Do not let competence, charisma, or personal rapport override a confirmed values misalignment. Competence gaps are addressable through role design, training, or complementary hiring; misalignment on fundamental direction is not reliably fixable through better communication or more time together — it tends to resurface at each subsequent significant decision.

6. Re-test alignment periodically in long-running partnerships, not only at the outset. Fundamental direction can drift over time — after a major life event, a market shift, or years of divergent experience — so treat an initial alignment check as valid for the conditions it was tested under, and revisit it at meaningful intervals or inflection points in a long-running collaboration.

Examples

Co-founding: Two prospective co-founders discuss a concrete future scenario — an acquisition offer in year two at a valuation below their eventual target — before finalizing their equity split. One founder would take the offer immediately; the other would decline anything below a much higher target. This surfaces a fundamental misalignment on risk tolerance and endgame philosophy before the partnership forms, avoiding a costly conflict that would otherwise have surfaced exactly when a real offer arrived.

Mission-critical hire: A company hiring for a Head of Trust & Safety role tests candidates with a specific past scenario — how they handled real pressure to prioritize growth metrics over user safety in a previous role — rather than asking abstractly whether they share the company's stated values. A highly competent, personable candidate is passed over after their described past behavior showed a different fundamental orientation toward that exact tradeoff.

Long-running partnership: An operating partnership that aligned well at formation periodically revisits the alignment conversation and discovers, three years later, that one partner's risk tolerance has shifted substantially following a major life event. Rather than assuming the original alignment still holds, the partners explicitly restructure their decision-making process for major risk decisions to account for the drift.

Common Mistakes

• Asking abstractly whether values are shared and treating agreement as sufficient evidence of alignment. Abstract alignment questions produce near-universal agreement and provide little real signal about behavior under actual pressure.
• Overriding a confirmed fundamental misalignment because the other person is highly competent, charismatic, or well-liked. Competence does not substitute for direction alignment, and the research specifically finds this failure mode recurring in otherwise strong founding teams.
• Applying this heavy screening process to a bounded, tactical alliance where it isn't warranted. A short-term, interest-aligned coalition doesn't require deep values alignment to succeed; use design-alliance-strategy for that case instead of over-screening a low-commitment relationship.
• Treating an initial alignment check as permanently valid without periodic re-testing. Fundamental direction can and does drift over the life of a long-running partnership; an alignment check performed once at formation is not evidence the same alignment holds years later.

When NOT to Use

• For bounded, tactical, interest-based alliances or coalitions where deep values alignment isn't required for the arrangement to succeed — use design-alliance-strategy instead.
• For short-term transactional relationships (a single deal, a one-off contractor engagement) where the depth and duration of commitment don't warrant this level of screening.
• As a pretext for excluding people based on demographic characteristics or non-consequential personal preferences unrelated to the specific decision-making and direction dimensions that actually predict partnership conflict — scope the screening strictly to genuinely consequential dimensions (risk tolerance, ethical boundaries, growth ambition, decision philosophy), not general similarity or affinity.
