North Star Metric
Overview
The North Star Metric (NSM) is the single number that best represents the core value your product delivers to customers. It acts as a shared compass: when the NSM goes up, the business grows sustainably; when it stagnates, no amount of revenue growth is safe. Everything the team ships should be traceable to moving this one number.

Revenue is an output, not a North Star.
The NSM causes revenue โ it is not caused by it.
Core Components
The North Star Metric
One metric, owned by the whole company, that measures how much value customers are getting. It must be:
- Customer-centric โ tracks an outcome customers care about, not an internal output
- Leading โ predicts long-term retention and revenue, not just current revenue
- Actionable โ teams can run experiments that plausibly move it
- Singular โ if you have two NSMs, you have zero

Input Metrics (Leading Indicators)
3โ5 metrics that collectively drive the NSM. They decompose the NSM into levers teams can directly influence. A useful decomposition covers:
- Breadth โ how many users reach the value moment
- Depth โ how much value each user gets per session
- Frequency โ how often users return to get value
- Efficiency โ how quickly or cheaply value is delivered
Guardrail Metrics
Metrics you must not damage while chasing the NSM. They prevent gaming. Example: if your NSM is "videos watched," a guardrail might be "reported satisfaction score >= 4.0" โ to stop recommending clickbait that inflates views but erodes trust.
How to Apply
Step 1 โ Articulate your core value exchange
Write one sentence: "Our product helps [customer] achieve [outcome]." The outcome โ not the feature โ points to your NSM. If you cannot write this sentence, alignment work must come before metric work.
Step 2 โ Generate candidate metrics
Brainstorm 6โ10 metrics that could represent delivered customer value. Cast wide: include engagement, activation, retention, and outcome metrics. Exclude revenue, vanity metrics (page views, app downloads), and internal efficiency metrics.
Step 3 โ Pressure-test each candidate against five questions
For each candidate, answer:
- Does a rise in this metric mean customers are genuinely better off?
- Does it predict retention at 90 days?
- Can a cross-functional team run a two-week experiment that plausibly moves it?
- Is it measurable today with your current data stack?
- Would a customer understand why this number matters?
Eliminate any metric that fails two or more questions.
Step 4 โ Select the NSM and define input metrics
Choose the candidate with the clearest causal link to both customer value and long-term revenue. Then decompose it: "What three to five things, if all increased simultaneously, would guarantee the NSM rises?" Those are your input metrics. Assign one owner per input metric.
Step 5 โ Set a target and review weekly
Pick a 6โ12 month target for the NSM. Review it weekly in a fixed ritual: NSM trend, input metric trends, any anomalies. Monthly, assess whether the NSM still reflects the core value or whether the product has shifted enough to warrant a revision.

The starred box is the single NSM with its precise definition and targets. The three boxes below it are its primary input metrics (leading levers); add or remove columns as your decomposition requires. Guardrail metrics sit beside the NSM โ they constrain optimisation. The weekly log is a running audit trail; copy one row per review ritual.
Common Mistakes
- Choosing revenue as the NSM. Revenue is an output of value delivery, not the delivery itself. A company can grow revenue short-term while destroying customer value (dark patterns, lock-in, price hikes). The NSM should cause revenue as a consequence, not track it directly.
- Picking a metric you cannot influence. "Market share" and "brand awareness" cannot be moved by a two-week sprint. If no one on the team can name an experiment that would plausibly shift the metric, it is a lagging business outcome, not a North Star.
- Having more than one NSM. "We track both DAU and revenue as our North Stars" means neither gets prioritization. When they conflict โ and they will โ the team has no decision rule. One metric forces a hierarchy.
- Never revisiting the NSM. As products evolve, the right value proxy changes. A metric appropriate for a 10-person startup may be wrong for a 300-person company with three product lines. Reassess annually at minimum.
- Ignoring guardrails. An NSM without guardrails will be gamed. Teams will optimize the number at the expense of the underlying value โ more notifications to inflate opens, more auto-plays to inflate streams. Guardrails are not optional.
