Autonomous Truck Implications
Autonomous trucks have moved from research project to commercial pilot. Some predictions of "driverless freight by 2020" were wrong; the reality of "driverless freight is real but constrained" is now visible. Carriers need to understand what's actually happening and what to plan for — without overreacting or under-reacting.

Significant attrition since 2022 — capital has tightened, technical challenges have proven harder than hoped, and survival required clearer paths to revenue.
The hub-to-hub model (most realistic near-term)
Rather than dock-to-dock autonomous:
- Human driver does first-mile pickup at shipper, drives to "transfer hub" near interstate
- Autonomous truck does the highway middle-mile between hubs
- Human driver does last-mile from receiving hub to consignee
Why this model works:
- Highways are simpler than urban driving
- Hubs can be located on private property (less regulatory friction)
- Humans handle complex pickup/delivery
- Autonomous fleet does long-distance hours not bound by HOS
Aurora, Kodiak, and Daimler are all targeting this model.

What "fully autonomous" actually means today

- Light weather (no heavy rain, snow, fog)
- Specific transfer hubs only
- Remote-monitoring of every truck by Aurora Operations Center

- Maintain driver workforce
- Compete on relationships, specialization, geography — areas where AVs lag
If you're a medium carrier (100–1,000 trucks)
- Pilot one autonomous route via Aurora/Kodiak partnership if available in your lane
- Don't sell your fleet
- Plan workforce evolution (drivers shift to first/last mile)
- Watch insurance market signals
If you're a large carrier (1,000+ trucks)
- Active partnership discussions with one or more AV providers
- TMS readiness for hybrid AV + human operations
- Driver workforce planning over 10-year horizon
- Engage policy / regulatory work
Workforce implications
Industry voices are divided. Likely outcomes:
- Long-haul OTR drivers: significant displacement risk over 10–20 years
- Regional, dedicated, LTL P&D drivers: minimal near-term impact
- First/last mile, drayage, vocational: minimal near-term impact
- New roles: AV operations center monitors, remote drivers, transfer-hub drivers
The "driver shortage" narrative becomes more nuanced — long-haul shortage may ease via automation; short-haul / vocational shortage remains acute.
Insurance and liability
Open questions:
- Who's liable when an L4 truck crashes? OEM? Software vendor? Carrier?
- How is coverage structured?
- What CSA-equivalent measurement applies to autonomous?
- How are crashes recorded against carrier safety record?
Insurance markets are slow to respond. Early adopters likely pay premium pricing or assume more self-insurance.
Safety record (so far)
Industry data through 2024:
- Autonomous trucks in commercial pilots: very few crashes
- Most incidents low-severity (cones hit, near-miss)
- Per-mile crash rate trending equal or better than human drivers in similar ODD
- BUT: limited mileage, limited conditions — not a fair comparison yet
Eventually data will be definitive. Probably 2026–2028 timeframe.
Hybrid AV + human models
Some near-term applications:
- Platooning (2 trucks with one driver) — operationally legal in most states
- Convoy (3+ trucks, one driver) — pilot stage
- Driver-assistance leap (handing off to L3 on highway, driver rests/handles paperwork)
- Yard automation (autonomous yard tractors moving trailers in yard)
Yard automation (Outrider, Forterra) is the most-deployed AV application today — confined area, simpler.
