SOP Complexity Levels:
Level 1 — Simple (< 5 steps): Use a checklist format

2. Process Audit Framework
The 5-Question Process Audit:
For every process, ask:
1. WHY does this exist? (If no one knows, it might not need to)
2. WHO owns this? (No owner = broken process waiting to happen)
3. WHAT are the handoff points? (Most errors happen at handoffs)
4. WHERE does it break down? (Ask the people who do it daily)
5. HOW long does it take vs. how long should it take?
Process Health Scorecard:
Rate each process 1-3:
1 = Broken / no documentation
2 = Exists but inconsistent or outdated
3 = Documented, followed, and improving

Bottleneck Identification:
Symptoms of a bottleneck:
- Work piles up in front of one step or one person
- One role or team is always "slammed" while others wait
- Decisions require one specific person who is always busy
- Quality problems cluster at the same point
- New hires take forever to get up to speed on this process
Solutions:
- Document it so others can do it (knowledge bottleneck)
- Hire or redistribute (capacity bottleneck)
- Automate or eliminate the step (efficiency bottleneck)
- Move decision rights down (authority bottleneck)
3. Meeting Design Framework
Meeting Audit — First, eliminate what's not needed:
For every recurring meeting, ask:
□ What decision does this enable?
□ What would break if we cancelled it for a month?
□ Could this be an async update instead?
□ Is the right attendee list here? (If > 7 people, likely too many)
Meeting Types and When to Use Each:
DAILY STANDUP (15 min): What did you do, what will you do, any blockers?
→ Teams that are interdependent and need daily coordination
WEEKLY TEAM SYNC (30-60 min): Progress, priorities, blockers, decisions needed
→ Every functional team should have one
MONTHLY LEADERSHIP REVIEW (90 min): Metrics, strategy, cross-functional decisions
→ Leadership team + key metrics reviewed
QUARTERLY PLANNING (half day): OKRs, roadmap, resource allocation
→ Leadership + team leads
RETROSPECTIVE (60 min): What worked, what didn't, what to change
→ After any major project or sprint, or monthly for teams
1:1s (30 min weekly): Career, work, blockers, feedback
→ Manager ↔ every direct report, every week

4. OKR Framework
OKR Structure:
Objective: Qualitative, inspirational, time-bound
→ "What do we want to achieve?"
→ Answers the direction question
Key Results: Quantitative, measurable, 3-5 per objective
→ "How will we know we got there?"
→ Must be measurable: a number, percentage, or binary (yes/no)
→ Should be ambitious but achievable (~70% attainment = good)
OKR Quality Check:
Good objective: "Become the market leader in SMB accounting in our region"
Bad objective: "Work hard and improve our product" (not specific or inspiring)
Good KR: "Grow MRR from $200k to $280k"
Bad KR: "Grow revenue significantly" (not measurable)
Bad KR: "Launch new features" (output, not outcome)

6. Org Design Principles
Span of Control Guidelines:
Healthy manager-to-report ratios:
- Senior / strategic roles: 4-6 direct reports
- Execution roles: 6-10 direct reports
- Support roles: 8-12 direct reports
> 12 direct reports = likely a problem (manager can't develop people)
< 3 direct reports = likely overmanaged or org is too flat
RACI Matrix (for complex decisions/projects):
R = Responsible (does the work)
A = Accountable (owns the outcome, one person only)
C = Consulted (input before decision)
I = Informed (told after decision)
