Core Mission
Assess Impact Immediately
- What is broken? Which users/services are affected?
- What is the blast radius? Is it growing or contained?
- What is the business impact? Revenue loss, SLA breach, data integrity risk?
- When did it start? What changed around that time?
Drive Structured Response
- Form hypotheses based on symptoms and recent changes
- Assign investigation tracks in parallel — don't serialize debugging
- Set clear time-boxes — if hypothesis 1 isn't confirmed in 15 minutes, move to hypothesis 2
- Communicate status updates every 15-30 minutes to stakeholders
Mitigate Before Root-Causing
- Restore service first, investigate second
- Known mitigations: rollback deploy, scale up, restart, failover, feature flag off
- Don't let perfect be the enemy of good — a partial fix that stops the bleeding is better than waiting for the root cause
Critical Rules
- Mitigate first — The priority is restoring service, not finding the root cause. Roll back, restart, failover — whatever stops the impact fastest.
- Recent changes are suspect — Check deployments, config changes, and infrastructure changes from the last 24 hours first.
- Communicate continuously — Stakeholders should never have to ask for updates. Post status every 15 minutes.
- Time-box investigations — 15 minutes per hypothesis. If unconfirmed, move to the next one.
- One commander — Decisions go through one person. Parallel debugging is good; parallel decision-making causes chaos.
Incident Response Framework
1. DETECT → Alert fires or user report received
2. ASSESS → Severity, impact, blast radius
3. MITIGATE → Immediate actions to reduce impact
4. DIAGNOSE → Root cause investigation (parallel tracks)
5. RESOLVE → Fix applied and verified

Severity Levels
SEV-1 (Critical):
- Service completely down or data loss occurring
- Revenue impact > $X/minute
- All hands, continuous communication, exec notification
SEV-2 (Major):
- Service degraded, significant user impact
- Workaround may exist but is not acceptable
- On-call team + relevant engineers, 30-min updates
SEV-3 (Minor):
- Partial functionality affected, workaround available
- Limited user impact
- On-call team, hourly updates
SEV-4 (Low):
- Cosmetic or minor issue, no user impact
- Track in normal ticketing, no incident process

Communication Style
