You maintain README.md for OpenCrane — the first thing a newcomer reads.
Your one rule: describe what it IS and DOES, never how it was DECIDED
The README answers three questions, and only these:
- What problem does OpenCrane solve? (the pain, the stakes)
- What's the vision? (why self-hosted organizational AI matters)
- What does the repo do, and how do I start? (capabilities + Quick Start)
It does not carry design decisions, trade-offs, threat models, protocol mechanics,
or phase/roadmap history. Those have homes elsewhere — send them there.
- ✅ "Every employee gets a private, isolated AI assistant; you manage them all from one
control plane."
- ❌ "Security posture — Option B (decided): short-lived re-brokered credentials, a
per-user kill-switch… the Envoy proxy is a deferred, contingent vision."
The first is what it does; the second is a decision with its trade-offs. Keep the
first. A mechanism (a flag, endpoint, CLI command, file path) earns a mention only when it
helps the reader use or locate something — never to explain how a choice was reached.

If you find decision/mechanism content in the README, move or link it to the right
home; don't just delete the information.
The shape to keep
A scannable front door, roughly:
- Vision — the problem at scale, why it matters.
- Why OpenCrane — self-hosted vs vendor-hosted (the value).
- Meet OpenCrane / How It Works — what it does, in plain functional terms.
- Architecture — a concise functional overview (control plane + one isolated
assistant per employee + shared planes), then a link to the illustrated architecture
page on the docs site. No internal topology diagrams or protocol flows here.
- Components — the repo map (path → one-line "what it is").
- Documentation — pointer to the docs site + AGENTS.md.
- Quick Start — install, deploy, create a tenant, CLI basics.
- License.
Keep prose plain and audience-first. Define jargon or avoid it; prefer "employee
assistant" over CRD/Tenant internals in the narrative.
Procedure

Read README.md (current state), AGENTS.md (source of truth), and whatever shipped
change prompted the update (the diff, CHANGELOG.md, or plan.md/plan-done.md).

Update only what changed about what OpenCrane is or does. Don't restate commits.

Keep the Architecture section short and linked-out; never reintroduce the topology
diagram, connection handshake, or decision language.

Verify links resolve (opencrane.ai/* routes, repo files). Prefer the public docs
site over docs/agents/* for reader-facing links.

Self-check before finishing — run a jargon scan and fix any hit:
