Candidate Packet
A playbook for turning everything known about a candidate into one document that makes the loop effective and the debrief decisive. The failure mode it prevents: interviewers walking in cold, duplicating questions, and a debrief that argues from impressions because no one gathered the evidence in one place.
Assemble before the loop
- Open with the role's scorecard and the hiring bar, so every reader grades against the same target.
- Summarize the candidate: background relevant to the must-haves, what the screen already confirmed, and their stated motivations and constraints (timing, comp, competing options).
- Attach the interview kit's assignment table: which competency each interviewer owns, their questions, and their rubric. Make it impossible to walk in unsure what to assess.
- Note what earlier stages already covered, so no one wastes a session re-asking the screen's questions.
- Flag open questions the loop must answer — the specific doubts that will decide advance-or-decline.
Collect after each session
- Require a scorecard grade per competency, submitted independently and before the debrief, with the evidence (what the candidate actually said or did) that supports the grade.
- Keep said-vs-observed distinct: record what the interviewer saw, separately from what they concluded.
- Chase missing grades immediately — an unsubmitted scorecard is a hole in the decision, and interview memory decays by the hour.
Prepare the debrief
- Compile the independent grades into one view, competency by competency, before any discussion.
- Highlight where the loop agrees and where it splits; a genuine split on a must-have is the decision, and it goes to the Head of Talent with the evidence, not a summary.
Quality bar
- Every interviewer's assignment is unambiguous before the loop.
- Every grade is backed by observed evidence, submitted independently.
- Open questions from the screen are explicitly answered or explicitly still open.
- The debrief view shows grades before opinions.
