Workflow
Phase 0: Starting Point Triage
Before anything else, ask the user:
"Do you have an existing document, spec, PRD, or notes you'd like to use as a starting point? (file path, URL, or 'no')"
If the user provides a file or location:

Acceptance Criteria format: Express criteria as testable statements:

Avoid vague criteria like "should be fast" or "must work well."

- Micro (<30 min, 1 file): Direct commit โ skip the pipeline
- Small (30โ120 min, 1โ3 files): Optional โ Scope Contract + Definition of Done only
- Medium (2โ8 hrs, 4โ10 files): Full pipeline โ all steps
- Large (1+ days, 10+ files): Full pipeline + branch-per-slice
Phase 3: Create or Update the Plan File
- Ask the user for a phase name (e.g., "User Preferences API")
- Create
docs/plans/Phase-N-<NAME>-PLAN.md with the specification as front matter
- Ensure the phase is linked in
docs/plans/DEPLOYMENT-ROADMAP.md
Phase 4: Clarification Gate
Review the compiled specification for any [NEEDS CLARIFICATION] markers.
- If zero markers remain: "Specification complete โ ready for plan hardening."
Then recommend the next action based on the complexity estimate:
- Micro: "This is a micro change. Skip the pipeline โ implement and commit directly."
- Small: "This is a small change. Consider light hardening: Scope Contract + Definition of Done only."
- Medium: "This is a medium feature. Use the full pipeline โ proceed to Plan Hardening."
- Large: "This is a large feature. Use the full pipeline with branch-per-slice."
- If markers remain: List them and ask the user to resolve each one.
- Wait for all markers to be resolved before proceeding to hardening.

Nested Subagent Invocation

When specification is complete and all [NEEDS CLARIFICATION] markers are resolved, you may invoke the Plan Hardener as a subagent instead of waiting for a manual handoff click:
