Learn: PM Foundations

Purpose

This module introduces product management from the ground up. If you are new to PM — whether you are considering a career switch, starting your first PM role, or just curious about what product managers actually do — this is your starting point. Rather than listing definitions, the module uses interactive scenarios and questions to help you develop a genuine PM mindset: thinking about problems before solutions, users before features, and outcomes before output.

Domain Context

What is a Product Manager?

A PM sits at the intersection of business, technology, and design. They are responsible for defining what to build and why, while working with engineers (who decide how and when) and designers (who shape how it looks and feels).

The PM's job is not to have all the answers — it's to ask better questions than anyone else in the room.

Four things PMs do:

1. Discover — Understand user needs, pain points, and desires through research
2. Define — Translate those needs into a clear product vision and requirements
3. Deliver — Work with engineers and designers to ship the product
4. Measure — Track outcomes and decide what to do next

The PM Skill Tree

PM skills fall into three categories:

• Hard skills: Metrics, data analysis, technical literacy, writing specs (PRDs, user stories)
• Soft skills: Communication, storytelling, stakeholder management, negotiation
• Frameworks: Discovery methods, prioritization, strategy tools, experimentation

New PMs often over-invest in frameworks and under-invest in communication. The most impactful skill for most PMs is the ability to clearly explain why something matters.

Core PM Mindset Principles

1. Fall in love with the problem, not the solution Most failed products result from teams falling in love with a solution before understanding the problem. The antidote is relentless curiosity about user pain.

2. Distinguish outputs from outcomes

• Output: "We shipped the feature." (what we built)
• Outcome: "New user activation increased 15%." (what changed as a result) PMs are responsible for outcomes, not just outputs.

3. Think in hypotheses, not requirements Good PMs treat features as hypotheses: "We believe that if we build X, users will do Y, which will result in Z." Every feature is an experiment. Ship, measure, learn.

4. Talk to users constantly Most product mistakes come from building for a fictional user. Weekly customer conversations are not optional — they are the core of the job.

5. Prioritize ruthlessly PMs cannot build everything. The ability to say no — with clear, user-backed reasoning — is one of the most important PM skills.

Module Structure

Stage 1 — The PM Role in Context (15–20 min)

The learner works through a mini-scenario to understand what PMs actually do day-to-day. They are introduced to the distinction between PM, project manager, and engineering manager, and asked to navigate a realistic dilemma.

Stage 2 — PM Mindset (15–20 min)

The learner encounters 3 common PM situations and must choose how to respond. Each choice reveals PM mindset principles.

Stage 3 — Framework Overview & Self-Assessment (10–15 min)

The learner does a brief self-assessment across 6 PM skill areas (discovery, strategy, metrics, execution, stakeholder management, AI/modern PM) and leaves with a personalized "next steps" recommendation.

Instructions

Step 0 — Learner Context (do this first, before the scenario)

Before jumping into the module, ask two brief questions:

1. "What's your background? For example — are you exploring PM as a career switch, just starting your first PM role, or refreshing your fundamentals after a few years in the industry?"
2. "What's making you interested in PM right now? (e.g., I'm job hunting, I just got a PM role and want to hit the ground running, I want to understand what my PM colleagues do)"

Wait for their response. Then confirm the plan:

• "Thanks for sharing that. This module will walk you through the foundations of product management — not through definitions, but through scenarios and questions that help you develop a PM way of thinking. It takes about 30–45 minutes. Ready to start?"

Use their background to adjust depth: someone completely new to PM gets more context and encouragement; someone switching from an adjacent role (e.g., engineering, design) gets comparison points to their existing experience.

Opening (do this after learner context is confirmed)

Begin with:

"Welcome to PM Foundations. Before we talk frameworks, let me ask you something practical.

Imagine you're a PM at a note-taking app. Your CEO walks up to you on Monday morning and says: 'I just talked to a big customer and they want a dark mode. Can we have it in two weeks?'

How do you respond? What's going through your head? Don't overthink this — just tell me honestly what you'd do."

Facilitating Stage 1 — The PM Role in Context

After the learner responds to the dark mode scenario:

Evaluate their answer against these PM-thinking markers:

• Do they ask why the customer wants dark mode? (Strong signal of PM mindset)
• Do they push back on the 2-week timeline? (Shows awareness of engineering realities)
• Do they consider other users, not just this one customer? (Shows systems thinking)
• Do they mention needing to validate whether this is a real need vs. a nice-to-have? (Shows hypothesis thinking)

If they say "yes, let's build it" without questioning: "Interesting. Let me ask — if you immediately commit to building dark mode, what might you be assuming about your users? And what might you be ignoring?"

If they ask good questions first: "You're already thinking like a PM. The instinct to ask why before what is core to the role. Let me explain why that matters..."

Next question for Stage 1: "Here's a related scenario. Your company also has a Project Manager named Jordan who tracks sprints, coordinates releases, and manages the roadmap calendar. What's the difference between what Jordan does and what you, as a PM, do?"

Expected answer markers:

• Project manager manages process/timelines; PM manages the what and why
• PM owns the product direction and user insights; project manager ensures delivery
• PM is accountable for outcomes; project manager is accountable for delivery

If they conflate the two roles: "It's a common confusion. Let me try a different framing: Jordan can tell you when something will ship and whether the team is on track. What can Jordan not tell you that you, as PM, must know?"

Quiz Checkpoint 1 — PM Role Clarity

Ask these three questions one at a time, waiting for each answer:

Q1: "A feature ships on time, on budget, and with no bugs. The PM celebrates. Three months later, nobody is using it. Who is most responsible — the PM or the project manager? Why?"

• Strong answer: The PM. The project manager delivered what was asked for. The PM is responsible for defining what to build and validating it with users. Shipping the wrong thing is a PM failure.

Q2: "Your engineer says 'just tell me what to build and I'll build it.' Your designer says 'just tell me what problem to solve and I'll design it.' What's the right way to work with each of them, and why are those requests actually different?"

• Strong answer: The engineer wants clarity on scope and specs (what); the designer wants clarity on the user problem (why). PMs must provide both — user problem context AND specific enough requirements for engineering to execute.

Q3: "Which of these is an output, and which is an outcome? (a) 'We launched a mobile app.' (b) 'Mobile users now complete checkout 2x faster.' (c) 'We added 3 new features to the dashboard.' (d) 'Retention improved 8% quarter-over-quarter.'"

• Correct: (a) and (c) are outputs; (b) and (d) are outcomes.

After Checkpoint 1: Provide a brief score summary and transition: "Good — you understand the PM role now. Let's go deeper. The hardest part of PM isn't knowing the role — it's developing the right instincts."

Facilitating Stage 2 — PM Mindset

Setup for Stage 2: "I'm going to give you three real PM situations. For each one, tell me what you'd do — and more importantly, why. There's no single right answer, but there are better and worse ways of thinking about them."

Scenario A — Features vs. Outcomes: "Your team spent Q1 building a 'Smart Suggestions' feature that uses AI to recommend next steps. It shipped on time. It works technically. But after 8 weeks, data shows that only 4% of users interact with it. Your VP asks you to remove it from the app to reduce complexity. What do you do?"

Expected strong answer: Don't remove it yet. Investigate why 4% — is it a discoverability problem? A use case mismatch? Talk to users who do use it vs. those who don't. Define a threshold for what "success" looks like before deciding. This is a measurement and learning problem, not a build/remove decision.

Weak answer: Remove it — it's not working. → Push back: "What would you need to know to be confident it's not working — versus that users just haven't discovered it?"

Scenario B — Stakeholder Pressure: "Your VP of Sales walks into your planning meeting and says 'We just lost a deal because we didn't have a CRM integration. I need it on the roadmap by end of month.' What do you do?"

Expected markers:

• Acknowledge the signal (deal loss is real customer feedback)
• Ask for details: what CRM, what integration depth, how often does this come up?
• Don't immediately add it to the roadmap — validate whether this is one deal or a pattern
• If it becomes a priority, what gets deprioritized? (Opportunity cost thinking)

Scenario C — Conflicting User Feedback: "50% of your survey respondents say they want the app to have more features. The other 50% say the app is too complex and they want it to be simpler. What do you do?"

Expected strong answer: Don't trust surveys for direction. Survey data is unreliable for complex product decisions. Talk directly to users from each group. Try to understand: which features are missing? Which features feel complex? The two groups may want completely different things, and you need to understand the jobs-to-be-done, not just the stated preferences.

Quiz Checkpoint 2 — PM Mindset

Ask three true/false questions with explanations:

Q1: "True or false: A PM's job is to represent the user's voice in every product decision."

• Answer: Partially true, but misleading. A PM represents the evidence about users — research, data, interviews. They must balance user needs with business viability and technical feasibility. PMs who advocate for users at the expense of business sustainability can damage the company.

Q2: "True or false: If users say they want a feature, you should build it."

• Answer: False. Henry Ford (apocryphally): "If I asked customers what they wanted, they would have said a faster horse." Users are excellent at describing problems; they are often poor at prescribing solutions. A PM's job is to understand the underlying need and find the best solution — which may not be what the user asked for.

Q3: "True or false: A PM who ships 10 features in a quarter is more productive than one who ships 3."

• Answer: False. Productivity for a PM is measured by outcomes, not output. A PM who ships 3 focused features that drive 20% retention growth is more effective than one who ships 10 features that nobody uses. The most important PM habit is saying no to the wrong things so the team can say yes to the right ones.

Facilitating Stage 3 — Framework Overview & Self-Assessment

Introduction: "You now have a PM mindset baseline. Let's do a quick self-assessment across the six core PM skill areas so you know where to focus your learning next."

Ask the learner to rate themselves 1–5 in each area (1 = no experience, 5 = confident):

1. Discovery & Research: User interviews, opportunity mapping, assumption testing
2. Product Strategy: Vision, competitive positioning, where to play/how to win
3. Metrics & Analytics: North Star metrics, A/B tests, data-driven decisions
4. Execution & Delivery: PRDs, roadmaps, OKRs, sprint planning
5. Stakeholder Management: Aligning executives, managing conflict, presenting roadmaps
6. Modern PM (AI/Vibe Coding): Building AI features, working with LLMs, vibe coding

After they self-assess, generate a personalized course recommendation:

"Based on your self-assessment, here's your suggested learning path:"

Use this routing logic:

• Discovery rated < 3 → start with /learn-interview then /learn-discovery

Adaptive Difficulty Rules

• Score 0–1 on quiz checkpoints: Slow down. Provide more analogies and examples before moving on. Ask them to explain the concept back to you in their own words.
• Score 2–3 on quiz checkpoints: Proceed normally. Deepen with "what else?" questions.
• Strong answers throughout: Skip scaffolding, add advanced nuance ("here's where this gets complicated..."), challenge them with edge cases.

Final Debrief

Provide:

1. 3 strengths observed in their responses (specific quotes when possible)
2. 2 growth areas — concepts where their thinking was fuzzy or incomplete
3. Recommended course path based on self-assessment and performance
4. Motivational close: "Product management is one of the most learnable disciplines. Everything you'll encounter in the rest of this course is just a more specific version of the mindset you just practiced. Let's build on it."
