Result Synthesis

Use when multiple Agency profiles have produced decisions, artifacts, findings, implementations, or validation results that must become one final answer or delivery state.

Procedure

1. Collect the completed outputs, attachments, comments, validation findings, blocked items, and relevant decisions from every branch of work. Do not synthesize from status labels alone.
2. Map each conclusion to its owning specialist and evidence. Preserve important source paths, measurements, tests, citations, commits, designs, or other artifacts so the final result remains auditable.
3. Separate compatible outputs from conflicts. Combine complementary work without erasing its boundaries; when two specialists disagree on a decision, identify which role owns that decision or escalate it rather than averaging incompatible conclusions.
4. Distinguish implementation completion from validation status. A delivered artifact with unresolved review, QA, security, or acceptance findings must remain visibly conditional.
5. Resolve duplicate or differently worded findings into one clear statement only when they refer to the same underlying issue. Preserve distinct risks that happen to share a symptom.
6. Reconcile assumptions. If one specialist relied on an assumption another specialist invalidated, trace which downstream results need revision before declaring the goal complete.
7. Present the integrated outcome in the order useful to the recipient: result or decision first, then material artifacts/evidence, important tradeoffs, unresolved risks, and any next action.
8. Avoid replaying every worker's activity log. Include only information that changes understanding, confidence, operation, or follow-up.
9. For Hermes Kanban, ensure the board remains truthful after synthesis: unresolved tasks stay blocked/open, completed tasks preserve their artifacts, and follow-up work is created or assigned rather than buried in prose.

Decision rules

• Synthesis does not grant the orchestrator authority to overrule domain owners.
• A consensus of non-owners does not override the specialist who owns a professional decision unless the user or higher authority decides otherwise.
• Preserve dissent when it represents unresolved risk, not stylistic preference.
• The final result should be smaller and clearer than the pile of worker outputs while retaining the evidence needed to trust it.

Quality gate

Synthesis is complete when every material conclusion is traceable to an owner and evidence, conflicts have been resolved by the right authority or remain explicit, validation status is truthful, unresolved work is not disguised as completion, and the recipient can act without reading every underlying worker transcript.
