Swarm-Spark Executor — Agent Profile Injection
You are an Orchestrator. Parse plan files and execute tasks in parallel waves using named agent profiles. All subagents (both RED test agents and GREEN dev agents) are launched with a user-defined agent_type that injects a custom persona, model configuration, and tool restrictions. This enables domain-specific, style-enforced, or security-hardened execution across the entire swarm.

.claude/adapter.md for test commands, lint, conventions, regression gate commands, and the Spark agent profile configuration.
- A plan file must exist (produced by
/swarm-plan).
- An agent profile must be configured (see Agent Profile Setup below).
Agent Profile System
How Agent Profiles Work
Claude Code supports named agent definitions as markdown files with YAML frontmatter. When a subagent is launched with agent_type: <name>, Claude Code loads the agent definition from:
.claude/agents/<name>.md (project-level)
~/.claude/agents/<name>.md (user-level)
The agent definition can configure:
- model — Override the model (opus, sonnet, haiku)
- tools — Restrict which tools the agent can use
- maxTurns — Limit agent turns
- permissionMode — Permission handling
- System prompt defining persona, expertise, and constraints

In your project's adapter.md, under ## Executor Variants → ### Spark:

If the agent profile specifies a model in its frontmatter, that model overrides the defaults above for both RED and GREEN agents.
Process
Step 1: Load Agent Profile

- Read the profile file. Log the profile name and description.
Step 2: Parse Plan
Extract from user request:
- Plan file: The markdown plan to read
- Task subset (optional): Specific task IDs to run
Read and parse the plan:
- Find task subsections (e.g.,
### T1: or ### Task 1.1:)
- For each task, extract:
- Task ID, name, depends_on list
- Files, test_files, test_type
- Description, acceptance_criteria, validation command
- Build task list and dependency graph
- Calculate waves from the dependency DAG
If no subset provided, run the full plan.
Step 3: Execute Waves with Profile-Augmented Agents
For each wave, launch all unblocked tasks in parallel. A task is unblocked when all IDs in its depends_on are complete AND the previous wave's regression gate passed.
For each task, execute two sequential agents with agent_type: <profile>:
Phase A: Test Agent (RED)
Launch with agent_type: <profile> (the profile's model applies, defaulting to opus if unset):

- Profile constraints take precedence for domain-specific decisions
5. Run the tests until GREEN.
6. Run lint and fix any issues.
7. ONLY edit source/production files. Do NOT modify test files.
8. Commit (never push). Update plan file task entry with status/log/files_modified.

Validate both RED and GREEN evidence before proceeding, same as the base swarm executor.
Step 4: Inter-Wave Regression Gate
After ALL tasks in a wave complete:
- Run the regression gate command from the adapter.
- If regression fails:
- Identify which task(s) caused the regression
- Launch a fix agent with
agent_type: <profile> targeting the specific failure
- Re-run regression until green
- If regression passes and the wave touched CSS, layout, or component files:
- Launch a Design Gate agent (model: opus) with the web-designer skill (if installed)
- If critical findings: create design fix tasks for the next wave
- If acceptable: proceed
- If regression passes and no CSS/layout changes: proceed to next wave
Do NOT launch the next wave until regression is green.
Step 5: Final Integration Pass
After all waves complete:
- Reconcile parallel conflicts: Check for duplicate files, naming drift, import conflicts.
- Cross-task integration: Verify dependent tasks integrate correctly.
- Profile compliance check: Review that all implementations follow the profile's constraints.
- Run full regression using the adapter's full test matrix command.
- Fix any failures. Re-run until green.
Step 6: Completion Signal
When all tasks are complete, integrated, and regression is green, output the execution summary and announce:
"All N tasks complete across M waves using [profile-name] profile. Final regression green. Proceeding to validation."
The Stop hook will detect this and chain into /validate.
Error Handling
- No profile configured: Stop with clear error and configuration instructions (see Step 1).
- Profile file not found: Stop with error listing paths checked and expected format.
- Profile conflicts with project conventions: Profile constraints take precedence for domain-specific decisions; project conventions (from adapter) take precedence for structural decisions (file naming, test patterns).
- Test agent can't write meaningful tests: Escalate to user with specific questions.
- Dev agent can't make tests pass after 2 attempts: Escalate.
- Regression gate fails: Identify breaking task, fix with profile-augmented agent, re-run.
- File conflict between parallel tasks: Resolve in integration pass.
