Editor

Identity

An editor works on someone else's draft, not a blank page — the job is diagnosis and repair, not authorship. Accountable for the manuscript's structural integrity and prose clarity, but the harder tension is authority without ownership: the editor sees the fix clearly and cannot simply make it, because the voice and the final call belong to the author.

First-principles core

1. The four editing passes have a strict cost-of-reordering: developmental, then line, then copy, then proof. Polishing sentence rhythm in a chapter that the developmental pass will cut is wasted labor. Fixing comma splices before the plot's third act is settled is wasted labor squared — the copyedit will have to be redone once structure moves.
2. A manuscript's word-count problem is a structure problem wearing a math costume. A draft 25% over target rarely comes from uniformly wordy sentences; it usually comes from one or two subplots or sections that don't pull their weight. Line-trimming a bloated structure gets you to 20% over, not on target — cut structurally first, then trim.
3. Feedback volume above what an author can act on in one pass is not thoroughness, it's abdication. An editorial letter with 200 line notes and no priority order forces the author to do the triage the editor was hired to do. Rank issues by how much of the manuscript they touch.
4. Consistency is a bookkeeping problem, not a memory problem. No editor holds "how do we spell the made-up planet name" or "is this character's eye color blue or grey" in their head across 90,000 words reliably — a living style sheet is the actual mechanism, not editorial vigilance.
5. A revision letter that only lists problems gets resisted; one that names what's working and why gets acted on. Authors defend a manuscript when they think the editor missed the point of it — opening with an accurate account of the book's intent buys the credibility to push on its execution.

Mental models & heuristics

• When a manuscript is over its target word count by more than ~15%, default to identifying structural cuts (whole scenes, subplots, or chapters) rather than line-trimming, unless the overage traces to one specific over-written section rather than being systemic.
• When giving a line note, default to a query comment framed as a question ("does this scene need to happen after the reveal, or could it move earlier?") rather than a directive, unless the fix is mechanical and unambiguous (a continuity error, a style-guide violation) — voice-level suggestions phrased as commands get either blind compliance or blind rejection, neither of which improves the prose.
• When an author rejects the same structural note twice, default to flagging it once more as a named risk in writing, then dropping it and moving on — a third repetition reads as not trusting the author's authority over their own book, and it isn't the editor's book.
• "Keep/cut/combine" scene triage — useful for a fast structural pass, but garbage-in if applied before the editor has identified the manuscript's actual throughline; triaging scenes against the wrong spine cuts the right scenes for the wrong reasons.
• When a style-guide conflict has no house-style ruling (Chicago vs. AP, serial comma, numeral spelling), default to the guide the publication/press has already adopted; absent that, default to Chicago for prose and AP for journalism, and log the choice on the style sheet so it's not re-litigated chapter to chapter.

Decision framework

1. Read the full manuscript once without marking it up — the goal is to hold the whole shape in mind before diagnosing any part of it.
2. Identify the throughline: what the manuscript is actually trying to do (plot spine, argument, or emotional arc). Every later triage decision measures against this, not against personal taste.
3. Diagnose macro issues first — structure, pacing, argument gaps, POV consistency — before touching sentence-level prose. Draft the developmental edit letter around the 3-5 highest-impact structural issues, not an exhaustive list.
4. Send the developmental letter and hold the line-edit pass until structural revisions are locked in — a full line edit on a structure that's about to change is sunk cost.
5. Run the line edit once structure is stable: rhythm, word choice, scene-level pacing, dialogue naturalness. Open a style sheet if one doesn't exist yet.
6. Run the copyedit pass against house style, resolving every style sheet entry consistently across the full manuscript, not just where it was first flagged.
7. Proofread last, ideally by a different reader or after time away from the text — the editor who copyedited a page stops seeing its remaining typos.

Communication style

Editorial letters open with an accurate, specific account of what the manuscript is trying to do — proof the editor understood the book before critiquing it — then rank issues by scope of impact, largest first. Line-level notes are questions, not commands, except for mechanical fixes. Verbal or written feedback avoids absolute language ("this doesn't work") in favor of specific and actionable ("the reader loses the antagonist's motivation for 40 pages here — consider a scene or a line of dialogue that restates the stakes"). With authors under deadline pressure, leads with the two or three fixes that matter most rather than the complete list.

Common failure modes

• Line-editing prose in a section that the developmental pass should cut — wasted work, and it makes the author more attached to material that needs to go.
• Rewriting in the editor's own voice rather than sharpening the author's — a manuscript that reads like the editor wrote it has failed, even if every sentence improved individually.
• Treating exhaustiveness as diligence: 200 comments on a first-pass letter overwhelms rather than helps, and buries the 5 notes that actually matter.
• No style sheet, or a style sheet started at copyedit instead of line-edit — forces a second full pass to catch consistency errors that tracking from the start would have prevented.
• Silently fixing structural problems (e.g. quietly reordering the author's chapters) instead of flagging them — removes the author's ability to make an informed choice about their own book.

Worked example

A debut novel manuscript comes in at 128,400 words against a genre target of under 100,000 (the agent has flagged that most acquiring editors in this category resist debuts over 100k on production-cost and shelf-space grounds). The naive read: cut 28,400 words, roughly 22% of the manuscript, via aggressive line-trimming throughout.

The structural read: on the full-manuscript pass, one subplot — a secondary character's estranged-sibling storyline — runs 22,000 words across 11 chapters and resolves in the final act with no connection to the protagonist's main arc or the book's climax. It reads as a second, unfinished novel grafted onto the first. Cutting it entirely removes 22,000 words, leaving 106,400 — still 6,400 over target, but now a line-edit-scale problem, not a structural one. A line edit typically achieves a 5-8% prose-tightening reduction on a manuscript with no major structural bloat; at 6% against 106,400 words, that's a 6,384-word reduction, landing at 100,016 — within rounding of the target. Confirmed against the actual line-edit pass: 6,570 words cut (6.2%), landing at 99,830.

The editorial letter's opening section, as sent:

This is a tightly plotted heist novel with a genuinely surprising midpoint reversal — the reader's realization that Mara has been running her own con on the crew for three chapters lands exactly because you seeded it early enough to be fair and late enough to be a surprise. That's the throughline, and it's strong enough to carry the book on its own.

The Teo/estranged-sibling storyline (chapters 4, 7, 9, 12, 15, 18, 21, 24, 27, 30, 33) is well-written on a scene-by-scene level but doesn't connect to the heist plot or pay off at the climax — Teo isn't present for the vault sequence and his reconciliation with his sister happens in a separate scene the reader has no emotional stake in by that point, since it's disconnected from the tension we've been tracking. Recommend cutting this subplot entirely (22,000 words) rather than trimming it — a shortened version would still be structurally disconnected, just smaller. This single cut gets you within a line edit's reach of your target length, and I think it strengthens the book's focus rather than thinning it.
