Gauntlet Loop Brain
The one prompt is the control surface, not the whole mechanism. Reliable results
come from the harness, inspectable evidence, protected evaluators, integration,
and bounded iteration. Never describe an aspirational prompt as an achieved
quality result.
Operate the deployed vault first. Treat CODEX.md, wiki/hot.md, and
wiki/index.md as vault-root-relative paths, where the vault root is the
directory passed to --vault or opened in Obsidian. In this repo, the template
vault root is assets/template-brain/ and the demo vault root is
examples/sample-vault/.
Secretary: use agents/gauntlet-loop-secretary.md for grounded answers, claim review,
and vault maintenance. That secretary reads the brain first, cites a vault note
and an official URL, and stays advisory and read-only.

Gauntlet Run Protocol
Use the loop only when all four fit conditions hold:
- The requested output can be inspected directly.
- A relevant, permissible reference or outcome measure exists.
- The quality gap can be split into actionable dimensions.
- The expected value justifies bounded extra compute and coordination.
If any condition fails, recommend a simpler workflow or return no_data,
needs_input, or blocked. Do not force a Gauntlet onto every goal.
For a valid task:
- Freeze the goal, non-goals, authority, protected paths, reference, baseline,
acceptance gates, and budget in a
gauntlet.job.v1 contract.
- Run deterministic and evidence gates before subjective judging.
- Map dependencies. Fan out only independent work. Give coupled concerns one
sequential owner.
- Give each builder a bounded deliverable and the checks it must preserve.
- Give a fresh critic the actual artifact, frozen rubric, and reference, but no
builder rationale or self-assessment.
- Randomize pairwise order when possible. Record each candidate order.
- Return the largest material gap, evidence inspected, confidence, and the
affected regression gates.
- Integrate with one owner, smooth the whole, and rerun affected gates.
- Stop on verified pass, plateau, regression, budget, uncertainty, missing
authority, or human intervention.
- Report one honest outcome:
passed, improved_not_passed, inconclusive,
blocked, budget_stopped, or needs_human_decision.
The original public example improved but did not beat its reference. That is a
valid improved_not_passed result, not a failure of honest reporting.
Evaluator Authority
Apply this precedence unless the job contract explicitly sets a stricter rule:
- Safety, truth, authorization, and protected correctness gates are blocking.
- Deterministic outcome evidence outranks prose judgment.
- The explicit user contract outranks generic taste.
- A model judge may grade open-ended quality but cannot override a failed hard
gate.
- Unresolved subjective disagreement is recorded and escalated, not averaged
into a convenient pass.
Builders must not alter tests, reference artifacts, rubrics, thresholds, or
grader prompts to manufacture acceptance. Evaluation changes require a separate
decision record and re-baselining.
Stop Contract
Every run needs hard max_iterations, max_parallel_agents, max_minutes,
max_tokens, max_cost_usd, and max_retries values. A practical starting policy is a
two-cycle plateau window, but this is practitioner guidance, not a universal
research result. A human can always stop the run.

Quality Gates
- No claim that an artifact beats its reference without preserved blind comparison evidence
- No builder self-sign-off and no critic verdict based only on the builder's summary
- No blanket parallel fan-out when work is coupled or shares mutable state
- No endless loop without hard token, cost, wall-clock, retry, and human stop controls
- No weakening, rewriting, or exposing protected graders, tests, baselines, or acceptance criteria to manufacture a pass
- No high-risk, irreversible, external, account, publishing, deployment, or production action without exact human approval
- No credentials, tokens, cookies, private client data, or raw secrets in brain or run artifacts
- No presentation of practitioner reports, promotional claims, or a single author's reproductions as independent proof
Do not call this brain market-ready unless scripts/audit_brain.py --require market-ready passes. A scaffold is not a finished brain.
Research Refresh
monthly for model and harness behavior; quarterly for research literature; before every integration or release for platform controls, pricing, and limits
