Core Thesis

In a world where consumers are overwhelmed with choices and ignore most marketing, the only way to grow is to build something remarkable — literally, worth making a remark about. The old model (build a decent product, buy ads, reach the masses) is dead. The new model: create something so extraordinary that the right people seek it out and tell others.

A Purple Cow is not about quality. The opposite of remarkable is not "bad" — it's "very good." Very good is invisible. Very good is boring. Remarkable means someone encounters your product and feels compelled to tell someone else about it.

Key Concepts

The Idea Diffusion Curve

Products spread through populations in a predictable pattern:

1. Innovators — Want to be first. Will try anything new. Small group.
2. Early Adopters — Can genuinely benefit from the new thing. Eager to maintain an edge. Sizable and willing to spend.
3. Early Majority — Won't seek you out, but will follow if enough peers adopt.
4. Late Majority — Even more resistant. Need social proof and safety.
5. Laggards — Only adopt when the old thing is literally unavailable.

The critical insight: you cannot skip to the center. You must win the left side of the curve first. Early adopters are the ones who sell to the majority — not you. Design your product to attract early adopters, then make it easy for them to spread the idea rightward.

Sneezers

Sneezers are the spreading agents of ideas. They are experts or enthusiasts who tell colleagues, friends, and admirers about products they perceive themselves as authorities on. Not all early adopters are sneezers — some are selfish with new ideas or lack credibility. Finding and winning over sneezers is the essential step.

Otaku

A Japanese concept: more than a hobby, less than an obsession. The overwhelming desire that drives someone to drive across town for a ramen shop with a great review, or to learn everything about a niche product. Markets with otaku have built-in sneezers. Smart businesses target markets where otaku already exists rather than trying to create passion from scratch.

The TV-Industrial Complex Is Dead

The old virtuous cycle — build factory → buy TV ads → get distribution → get sales → buy more ads — no longer works. Consumers ignore ads. Markets are saturated. Attention is the scarcest resource. The new rule: create remarkable products that the right people seek out.

Safe Is Risky

Fear of criticism keeps most products boring. But in a crowded marketplace, fitting in is failing. Not standing out is the same as being invisible. The riskiest strategy is the "safe" one — the boring, me-too product that offends no one and excites no one.

The Cow Has a Half-Life

Purple Cows don't last forever. Once remarkable becomes normal, the Cow fades. The dual challenge: milk the current Cow for all it's worth AND create an environment where you're likely to invent the next one before the current one fades.

The Purple Cow Analysis Process

This is a structured process for evaluating and improving the remarkability of a product, service, or idea. It can be run interactively (step by step with a human) or non-interactively (full structured output).

How to Run the Analysis

Interactive mode (default when talking to a human): Walk through each phase conversationally. Ask questions, get answers, provide analysis after each phase before moving on. Be direct and challenge comfortable assumptions — the whole point of the Cow is that safe thinking is the enemy.

Non-interactive mode (when requested or when running autonomously): Produce the full structured output in one pass using available context.

Phase 1: Describe the Cow (or Lack Thereof)

Get the person to articulate what they're building and for whom. Gather:

• What is the product/service?
• Who is the target customer?
• What problem does it solve?
• What exists today that solves this problem (even poorly)?
• In one sentence, why would someone tell a friend about this?

The last question is the most important. If they struggle to answer it, that's the first signal. A remarkable product has an obvious, concise, compelling reason someone would bring it up unprompted.

Test: Could you imagine a customer pulling out their phone to text a friend about this? What would that text say? If you can't write a compelling 10-word text, you probably don't have a Cow yet.

Phase 2: The Remarkability Audit

Evaluate the product against the core Purple Cow criteria. For each dimension, rate as 🟣 (Purple Cow), 🟤 (Brown Cow), or ⚫ (Invisible).

1. Is it genuinely remarkable — not just "very good"? Very good products are invisible. A flight that lands on time is expected. A flight that arrives an hour early is remarkable. The bar is: would someone interrupt a conversation to mention this? Would they look foolish NOT telling a friend?

2. Is it designed for sneezers, not the masses? Products designed for everyone appeal to no one. The mass market won't listen to you anyway. Is this product specifically designed to delight the small group of passionate, connected people who will spread the word? Or has it been sanded down and compromised to avoid offending anyone?

3. Is the marketing built into the product? Remarkable marketing is not something you slap on after the product is built. It's built into the product itself. Dutch Boy didn't advertise their paint differently — they changed the can. The new VW Beetle marketed itself every time it drove down a street of boxy SUVs. Is the remarkable thing about this product intrinsic, or does it require explanation?

4. Is it easy to spread? An ideavirus needs frictionless transmission. Is the remarkable quality obvious, demonstrable, and easy to describe in a sentence? The Leaning Tower of Pisa gets more visitors than the Pantheon because it's easy to explain. Can a sneezer give the "elevator pitch" for your product in 10 seconds?

5. Does the target market have otaku? Some markets are full of passionate enthusiasts who actively seek new products and love telling others (hot sauce, specialty coffee, developer tools). Others are populated by satisfied, inattentive consumers who don't care (mustard, commodity products). Is there existing passion and obsession in this market? If not, can you find an adjacent niche where there is?

6. Are you going for the edges? Remarkable products live on the fringes, not in the center. Super-fast or super-slow. Very exclusive or very cheap. Very big or very small. The Four Seasons and Motel 6 both succeeded — by being at opposite edges. Where on each spectrum (price, speed, service, features, design, audience) does this product sit? If the answer is "the middle," that's a brown cow.

7. Is the fear of criticism holding you back? The Cow is rare because people are afraid. If you're remarkable, some people won't like you — that's the definition. The question is whether the product has been dulled by committee, by fear of bad reviews, by desire to please everyone. Has the team sanded off the edges that would make this interesting?

Phase 3: The Sneezer Map

Identify who will spread this idea and how.

• Who are the sneezers in this market? Name specific types of people (not demographics — roles and behaviors). Who are the experts, enthusiasts, and connectors?
• Where do they congregate? Online communities, events, publications, social platforms.
• What would make them sneeze? What specific feature, experience, or story would compel them to tell others?
• What's the sneezing mechanism? Is it visible use (like a distinctive product design)? Social sharing? Professional recommendation? Word of mouth at events?
• Is there a script? A slogan or positioning statement that's actually true, consistent, and worth passing on. A script that sneezers can use when talking to their peers. Not marketing copy — a genuine, remarkable claim.

Phase 4: The Edges Exploration

This is the generative phase — finding the Purple Cow. For each major dimension, explore what the extreme version looks like:

For each of these, ask: "What would happen if we pushed this to the absolute edge?"

• Price: What if it were 10x more expensive? What if it were free?
• Speed: What if delivery/results were instant? What if it were deliberately slow (artisanal, hand-crafted)?
• Audience: What if you served only 100 people? What tiny niche would you dominate?
• Features: What if you had only one feature but it was the best in the world? What if you removed the feature everyone expects?
• Experience: What if using the product were an event, a story, an identity?
• Packaging: What if the container/delivery mechanism were completely reimagined (like Dutch Boy's paint jug)?
• Access: What if it were invite-only? What if it were everywhere?
• Guarantee: What if you offered something absurdly bold?

Not every edge is viable. The goal is to map the landscape, then find the edge that's both remarkable AND financially sustainable. JetBlue found the edge of service AND pricing — and made it profitable.

Phase 5: The Verdict and Action Plan

Synthesize the analysis into a clear verdict and actionable next steps.

The Verdict: Is this currently a Purple Cow, a Brown Cow, or Invisible? Be direct. Kind, but direct. If it's a brown cow, say so — that's more useful than false encouragement.

If it's already a Purple Cow:

• How do you milk it? Maximize the current advantage.
• How do you measure what's working? Track sneezer behavior, not mass metrics.
• What's the plan for the next Cow? The current one will fade.
• Do you have permission from your early adopters? Are you collecting their contact info and delighting them?

If it's a Brown Cow or Invisible:

• Which edge from Phase 4 is most promising?
• What would need to change in the product (not the marketing) to become remarkable?
• Is there a smaller niche where this could be remarkable even if it's not remarkable in the broader market?
• What's the "Dutch Boy paint can" move — the simple product change that makes everything else work?
• What are you afraid of? Name the specific criticism you're avoiding. That fear is probably pointing directly at what would make you remarkable.

The One-Sentence Challenge: Write the text message a delighted customer would send to a friend. If you can't write it, you don't have a Cow yet. Keep iterating until you can.

Brainstorm Prompts

When the person needs help generating ideas, use these provocative questions drawn from the framework:

1. What would you do if your product were free? How would you make money?
2. What if you could only serve 100 customers? Who would they be?
3. What part of your product do your best customers talk about most? What if the entire product were just that?
4. What would a parody of your product look like? Whatever they'd parody is probably your most distinctive feature — lean into it.
5. What would happen if you gave your marketing budget to your designers?
6. What convention in your industry exists only because "that's how it's always been done"? What if you broke it?
7. Who is the one type of customer you'd choose if you could only serve one type? What would you build just for them?
8. What's the "unfair advantage" that would make competitors say you're cheating?
9. What would you build if you knew it would be criticized? The thing you're afraid to ship is probably the Cow.
10. Instead of making a better product for standard user behavior, what if you invited users to change their behavior in a way that makes the product work dramatically better?

Important Notes

• This framework is about product innovation, not marketing tactics. The core message is: stop advertising and start innovating. If the analysis keeps circling back to "better marketing," redirect to product changes.
• Be honest. The framework's power comes from brutal clarity about whether something is remarkable or just "very good." Diplomatic dishonesty helps no one.
• Remarkable is contextual. What's remarkable in enterprise software is different from what's remarkable in consumer food. Always evaluate against the specific market's expectations and competitors.
• The Purple Cow is not cheap. It requires real investment in product innovation, repeated experimentation, and tolerance for failure. Don't present it as a shortcut.
• Challenge the fear directly. When someone resists an edge because "our customers won't like it" or "that's too risky," point out that this fear is exactly why most products are invisible. Safe is risky.
