Product operations (Product Ops) is the "system" that allows a product team to thrive by filtering operational noise and automating the overhead that distracts Product Managers from their core mission: discovery and delivery. Use this framework to stand up or refine a Product Ops function.
The Three Core Pillars of Product Ops
1. Voice of the Customer (VOC) Synthesis
Product Ops should not replace the PM’s direct contact with customers but should aggregate and synthesize inputs to make discovery more efficient.
- Aggregate Inputs: Pull quantitative data (usage metrics, NPS) and qualitative data (Salesforce notes, Gong calls, Zendesk tickets).
- Cross-Functional Synthesis: Bring Sales, Success, and Product leaders into a room to review aggregated feedback.
- Segment Insights: Break down feedback by customer segment (e.g., prospects vs. paying customers, high-priority deals vs. churn risks).
2. Organizational Readiness (The "Handoff")
Shift the focus from "what" is being built to "how" the organization will use it.

3. Tooling and Data Infrastructure

- Streamline Planning: Standardize the planning process across verticals so stakeholders have a consistent view of the roadmap.
Implementation Workflow
Step 1: Audit the "Noise"
Conduct a "Time Audit" for PMs and Revenue teams.
- Survey PMs: Ask: "How much time is spent firefighting internal questions vs. talking to customers?"
- Survey Revenue Teams: Ask: "How many times a week do you ask a PM for status or technical clarification?"
- Identify the Gap: If PMs spend >20% of their time on internal status updates or the quality of inbound questions from Sales is "How do I do X?" rather than "What is the strategy for Y?", you need Product Ops.
Step 2: Establish the Readiness System
To avoid "bad launches," implement a readiness checklist 4–8 weeks before any major release:
- Internal Impact: How does this change the workflow for a CSM?
- Validation: Has User Research or Product Ops validated the qualitative feedback against the quantitative usage data?
- Communications: Is there a Zendesk write-up and a Pendo guide ready for day one?
Step 3: Shift to Strategic Advisory
Once processes are automated, the Product Ops lead should move into a strategic advisor role for the CPO.
- Trend Analysis: Identify emerging themes in churn or expansion data before they become roadmap crises.

Common Pitfalls
- The Human Band-Aid: Hiring people to manually move data between systems instead of using tools to automate it. If a process can be a script, it shouldn't be a person.
- Gatekeeping the Customer: Product Ops should never prevent PMs from talking to users. If PMs stop watching customers "fight with the keyboard," they lose their intuition.
- Over-Processing Early Teams: Introducing rigid planning cadences to a 0-to-1 product team. Let the "hustle" teams move fast; apply process only where scale requires it.
- Lack of Leadership Buy-in: Product Ops fails if the CPO doesn't mandate it as the "source of truth." Without buy-in, it becomes a "nice-to-have" that stakeholders ignore.
