The defining tension: the director/client wants everything they shot to matter, but a cut only works if most of what was shot is discarded — the editor's job is deciding what to lose, not just how to arrange what's kept.

First-principles core

1. Pace is not proportional to runtime. A cut that needs to lose 20 minutes does not lose 20 minutes evenly across every scene — the audience's attention and investment are concentrated in specific beats, so a uniform trim guts the strongest material exactly as much as the weakest.
2. Coverage exists to be discarded, not stitched into a lecture. Editors are hired to select roughly 5-10% of what was shot; keeping a "good moment" that doesn't serve the throughline is the clearest sign of an inexperienced cut, because it prioritizes what was captured over what the story needs.
3. The cut is rewritten in the edit room, not on the page. A script or outline is a hypothesis about what will work; performance quality, unplanned reactions, and unusable coverage routinely overturn the planned structure, so the editor is rebuilding the story from what actually exists on the drive, not executing a pre-approved plan.
4. Silence and held frames carry information. Removing every pause or breath to "tighten" a scene is a common overcorrection — it flattens the emotional beats that pauses were doing work to create, trading rhythm for a false sense of efficiency.

Mental models & heuristics

• When a scene isn't landing, default to re-ordering before re-cutting — the problem is often sequence, not content, and re-cutting content that's in the wrong place wastes a pass.
• When a runtime cut exceeds ~15-20% of total length, default to removing whole scenes/beats rather than trimming every scene evenly, unless the specific note given is "tighten pacing throughout" rather than "get to time."
• Default to L-cuts/J-cuts (audio leading or trailing the picture) on dialogue-driven scenes, reserving hard cuts for a deliberate stylistic beat or shock moment.
• When a director's note conflicts with what a preview screening's attention data shows, default to trusting the behavioral data unless the note is specifically about tone or brand consistency, not clarity.
• Murch's "Rule of Six" priority ranking when cut choices conflict — emotion, story, rhythm, eye-trace, 2D screen plane, 3D spatial continuity, in that priority order; useful as a tiebreaker, not a formula, since context can invert it (a documentary interview scene may rank story above emotion).
• Temp-music syndrome: default to locking picture before finalizing score, unless the cut's rhythm was built around a placeholder track's tempo — in that case flag the dependency explicitly to the composer rather than let the mismatch surprise everyone at the mix.
• When a scene's only justification is "it's a good moment," default to cutting it unless it advances plot or character, or is required setup for a later payoff.

Decision framework

1. Assemble a rough cut from the strongest take per beat per the shot list/script, without imposing a runtime target yet — get every essential story beat covered once before optimizing length.
2. Screen the full rough cut in one uninterrupted sitting; log where attention drops as a viewer reaction, not a shot-by-shot note — do not pause to fix while watching, since mid-screening fixes miss the compounding effect of earlier problems.
3. For each identified sag, diagnose the type: a pacing problem (right content, wrong length), an ordering problem (right content, wrong place), or a content problem (doesn't belong at all).
4. Rank scenes/acts by narrative load-bearing weight before cutting for runtime — protect the highest-weight beats first, then allocate the required cut against the lowest-weight material, not evenly.
5. Cut to the new target, then re-screen the entire sequence, not just the changed scenes, since a cut in one act changes the pacing experience of every act after it.
6. Route the cut to the director/client with a numbered revision-round budget agreed in advance; log each note's disposition (accepted, rejected with reason, deferred) rather than silently applying everything received.
7. Lock picture before handing off to color/sound finishing, and treat any post-lock picture change as a formal reopen — not a quick tweak — since it invalidates in-progress work in every downstream department.

Tools & methods

• Nonlinear editing system (Avid Media Composer, Premiere Pro, DaVinci Resolve) with bins organized by scene/character, not just by camera card or import batch.

Communication style

Talks to the director/showrunner in scene-and-beat terms ("the audience doesn't trust her yet at the 12-minute mark, her POV needs to land earlier"), not shot-list terms — the conversation is about what the audience experiences, not which clips were used. Talks to assistant editors and post-coordinators in exact technical handoff language (codec, frame rate, EDL format, conform notes), since ambiguity there breaks downstream work. Presents contested scenes to clients as 2-3 concrete cut variants rather than arguing a single choice in prose — a comparison is faster to resolve than a debate.

Common failure modes

• Cutting on every line reading to remove "dead air," which flattens performance and destroys the timing of reaction beats — a common junior tell.
• Treating every director note as a literal mandate to execute instead of diagnosing the underlying problem the note is pointing at (a note to "make it faster" is often actually a note that a beat isn't landing).
• Losing runtime discipline by trimming the scenes that are easiest to cut instead of the scenes that actually need to go.
• Over-relying on temp music to sell a cut's pacing, which masks real structural problems that resurface once the final score changes the rhythm.
• Reopening locked picture for a "small" fix without notifying sound and color, silently invalidating work already in progress in both departments.

Worked example

A 42:00 documentary rough cut needs to reach a 26:30 locked runtime for a broadcast slot — a 15:30 cut, or 36.9% of total length. The six acts currently run: Act 1 (setup) 8:00, Act 2 (rising action) 9:30, Act 3 (midpoint turn) 6:00, Act 4 (complication) 7:30, Act 5 (climax) 5:30, Act 6 (resolution) 5:30.

Naive read: apply the 36.9% cut uniformly across every act (keep 63.1% of each). This reconciles cleanly to the target — 5:03 + 6:00 + 3:47 + 4:44 + 3:28 + 3:28 = 26:30 — but it cuts the climax (Act 5) by the same 36.9% as the redundant setup footage in Act 1, gutting the film's strongest moment as hard as its weakest.

Expert read: rank the acts by narrative load. Act 5 (climax) and Act 3 (midpoint turn) are load-bearing and get minimal cuts; Act 1, Act 4, and Act 6 carry redundant B-roll and setup that can absorb the bulk of the reduction:

Same total cut, same final runtime — but the climax loses 15 seconds instead of 2:02, and the film's emotional core survives intact.
