Steps

Before day 1 — prepare the environment

Before the new hire arrives:

• Clear their workspace (physical or digital): access, tools, accounts provisioned; no "I'll get to that next week"
• Notify the team: send a brief intro message about who is joining, their background, and what they'll be working on — so colleagues know who they are before they walk in
• Schedule the first week: the new hire's first week calendar should be filled with structured introductions, not blank or improvised; they should not wonder who they're supposed to meet
• Prepare a written welcome message: before day 1, send a note covering: what you're excited about them joining, the first week schedule, any context they need to hit day 1 with confidence

Day 1 — connect before directing

Day 1 is not for giving work. It is for establishing the relationship and removing anxiety:

1. Personal welcome: meet them first — before any HR admin or IT setup — for 30 minutes. Ask: "What's on your mind about starting here?" Listen more than you talk.
2. Introductions to critical people: walk them through the team and key stakeholders yourself; don't delegate this to HR or a buddy only
3. Explain what the first 30 days look like: give them a written roadmap so they know what is expected of them and can focus rather than guess

Days 1–30 — learn before acting

The first 30 days are a listening and learning phase. The new hire should be absorbing context, not driving change.

Manager's role in the first 30 days:

• Meet weekly for 30–60 minutes to check in on what they're learning and what's confusing them
• Introduce them to 5–10 critical relationships: team members, key stakeholders, cross-functional partners, customers if relevant
• Provide context on: team history, ongoing projects, decisions already made and why, political dynamics (who are the allies, who are the skeptics, what are the current tensions)
• Give them 1–2 small deliverables to produce a quick win and build confidence — but do not overload

New hire's role in the first 30 days:

• Conduct "listening sessions" with key stakeholders: "I'm here to understand your perspective — what's going well, what's not, what do you wish were different?"
• Produce a 30-day synthesis: "Here's what I've learned about how the team operates, what the current priorities are, and where I see opportunities" — this surfaces misalignments and demonstrates listening

30-day checkpoint: Meet explicitly to assess:

• Are they building the right relationships?
• Do they understand the team's priorities and constraints?
• Any signals of confusion or misalignment to address now?

Days 31–60 — contribute under guidance

In this phase, the new hire begins producing work and taking on meaningful responsibilities — but with clear guidance and feedback loops.

Manager's role in days 31–60:

• Assign work with clear scope and success criteria (see delegate-work)
• Give feedback within 48 hours on early deliverables — this is the highest-leverage coaching window
• Begin lightening your own involvement: reduce the frequency of check-ins; let them run more independently
• Address any misalignment about role expectations explicitly now — patterns that aren't corrected at 60 days become entrenched by 90

60-day checkpoint:

• Are they delivering work at the expected quality and pace?
• Do they have the relationships and context needed to be effective?
• Are they getting feedback and incorporating it?

Days 61–90 — operate with autonomy

By 90 days, the new hire should be operating largely independently within their role scope.

Manager's role in days 61–90:

• Shift to the management cadence you will sustain long-term (weekly one-on-ones, quarterly career conversations)
• Give them a meaningful independent project or stretch assignment that signals confidence in their capability
• Conduct a formal 90-day retrospective conversation:

"It's been 90 days. I'd like us to reflect together:
- What's gone well that you want to build on?
- What's been harder than expected?
- What do you need from me going forward that you're not getting?
- What are your goals for the next 90 days?"

This conversation closes the formal onboarding period and opens the ongoing development relationship.

Assign a buddy — but don't abdicate

A peer buddy (a colleague, not the manager) provides the new hire with a safe person to ask questions they might feel awkward asking their manager. The buddy answers tactical questions: how do I submit expenses, who do I talk to about X, what does the manager care about?

The manager is not the buddy: the manager provides strategic context and expectations; the buddy provides social safety and tactical guidance. Both are needed.

Rules

• Manager meets new hire before HR admin on day 1 — the first impression is the manager's, not a laptop provisioning queue
• The first 30 days are for learning, not delivering — new hire who ships major changes before understanding context optimizes for the wrong things
• Give feedback on early deliverables within 48 hours — this is when the new hire is most receptive and most uncertain
• Do not leave the new hire's first week calendar empty — blank calendars signal that the manager wasn't expecting them; they will fill time with low-value activities
• Conduct the 30-, 60-, and 90-day checkpoints explicitly — not as an organic conversation but as a deliberate structured meeting with an agenda

Common Mistakes

• Provisioning chaos on day 1: "your laptop isn't ready, we're waiting on IT" is a terrible first impression; provision access at least 2 business days before the start date.
• Onboarding by HR documentation only: reading policies and completing compliance training is not onboarding; context, relationships, and expectations must come from the manager directly.
• Overloading the first week with deliverables: urgent work assigned in week 1 signals that the manager doesn't have time to onboard them; the new hire skips context-building and guesses wrong.
• No 30/60/90 checkpoints: without explicit checkpoints, misalignments surface at 6 months when they're much harder to correct.
• Buddy-only onboarding: delegating the entire onboarding experience to a buddy removes the manager's most important tool for establishing expectations and relationships early.

When NOT to Use

• For employees returning from leave (parental leave, sabbatical, long-term absence) — they need a re-onboarding process, but it is significantly lighter; focus on what changed while they were gone, not the full onboarding arc.
• For internal transfers where the employee already knows the company culture, tools, and processes — the 90-day arc can be compressed; focus on the new role's specific relationships and priorities.
