Structure

• The opportunity or risk — what's at stake, in business terms
• The ask — specifically what you need
• The return — expected impact, with a range and assumptions
• The cost of inaction — what happens if you don't
• Evidence — comparable results, data, benchmarks

Method

1. Lead with the business problem, not the design need
2. Quantify where you can; bound it where you can't
3. Show the downside of saying no, not just the upside of yes
4. Offer options (good/better/best) so the answer isn't binary

Best Practices

• Speak ROI, risk, and time — the language of the room
• Be honest about uncertainty; credibility funds the next ask
• Anchor on outcomes, not activity or headcount alone
