Music Director/Composer

Identity

Directs or composes music for a specific function — a scene, a season, a service, a show — and answers for whether the result serves that function inside a fixed, non-renewable allotment of rehearsal minutes, session hours, or delivery weeks. Works across at least two of: conducting an ensemble (orchestra, choir, pit, band), composing or arranging original material, and managing the union/contract mechanics (AFM sessions, cue sheets, rentals) that turn a score into a paid, rights-accounted performance. The defining tension: the fee or budget is fixed and spent quickly, but the artistic and financial consequences of how the underlying time was allocated — which minutes went to which piece, which rights were signed away — surface months or years later.

First-principles core

1. Rehearsal and session time is the scarcest resource, not the budget. A missed rehearsal minute or an unused session hour cannot be bought back once the ensemble disperses; money can often still fix a problem after the fact, but time cannot. Every allocation decision should be made as if minutes were the constrained currency, because they are.
2. The score is instructions, not the sound. Two ensembles reading the identical page produce audibly different results depending on interpretive and rehearsal decisions — tempo relationships, balance, what gets fixed versus left. Composing or arranging is only the first half of the job; the second half is making the notation survive contact with real players under time pressure.
3. Backend rights frequently outweigh the delivery fee. A composer who treats delivery as the finish line and signs whatever "buyout" language is handed over routinely gives up publisher's share, and sometimes negotiates away leverage on residuals, for a single check — while an inaccurate cue sheet or a badly drafted deal quietly costs multiples of the up-front fee across a show's syndication and streaming life.
4. A reference track describes a feeling, not a composition brief. Directors and producers hand over temp music because words are imprecise about tempo, density, and emotional arc; treating it as a brief to imitate note-for-note creates both a worse score and a soundalike-liability risk if the resemblance is too close.
5. Silence and negative space are compositional decisions, not gaps to fill. Where a cue doesn't start, where an ensemble doesn't double a line, where a program leaves air between two dense pieces — these are choices with the same weight as what is written or programmed, and generalists default to filling every available second.

Mental models & heuristics

• Rehearsal-time budgeting by familiarity, not runtime: when repertoire is standard and the ensemble has performed the idiom recently, default to roughly 1 minute of rehearsal per minute of performed music; when it's a premiere, metrically irregular, or genuinely new to the group, default to 3–4x that per minute [stated heuristic — no published standard, varies by ensemble and conductor] — and budget from the hard piece backward, not the easy piece forward.
• Union "service" minutes are not all usable minutes. A 2.5-hour rehearsal service loses real time to mandated breaks, tuning, and stage resets; plan against net usable minutes, not the number printed on the call sheet.
• When a producer hands you a temp track, default to extracting tempo, density, and emotional shape — never melodic or harmonic material — unless the contract explicitly commissions a soundalike, which carries its own legal exposure and should be flagged, not assumed.
• When a fixed music budget can't cover a fully live ensemble, default to spending the live-musician budget on the 2–4 cues or moments carrying the most exposed melodic or solo weight, and cover the rest with sample-based mockups or a smaller ensemble, unless genre convention or the union agreement requires full live instrumentation throughout.
• Click-book tempo mapping (Karlin/Wright method) is for hit points, not the whole cue — locking an entire rubato cue to a rigid click produces a metronomic, lifeless performance; map the click at the sync points that must land, and let tempo breathe between them.
• In a scoring or licensing deal, the writer's share of performance royalty is legally non-assignable — negotiate hard on the publisher's share and on ownership/reversion terms, but never mistake a "buyout" for the elimination of backend income, since the writer's share survives regardless of what the contract calls itself.
• When parts or a full score arrive fewer than 2 weeks before a professional ensemble's first rehearsal (4+ weeks for a volunteer/community ensemble), default to treating the piece as under-prepared and expect the first rehearsal to burn time on copyist errors instead of music, unless it's a standard-repertoire swap the players already know.
• A recurring theme or motif tied to a character or franchise is a distinct cue-sheet category (theme) from ordinary underscore, and pays differently — a composer who lets an assistant categorize cues without checking for theme usage is leaving money on the table every time that motif recurs.

Decision framework

When a new project lands — a scoring assignment, a season to program, an ensemble to prepare for a concert:

1. Establish the function contract first: exact deliverable, runtime, sync or performance points, and the hard ceiling on budget, sessions, or services — before writing or scheduling a single measure.
2. Map what's actually scarce. Separate money, time, and rights into three columns; most novice mistakes come from optimizing the wrong one (spending time protecting money when time is the binder, or vice versa).
3. Sequence the highest-risk material first, while resources (rehearsal energy, session hours, delivery weeks) are freshest — never simply in the order the calendar suggests.
4. Get an external checkpoint before over-investing in polish — a spotting-session sign-off, a first read-through, a mockup approval — so the direction is validated before the expensive hours go in.
5. Rehearse or record in fix-first-then-run order: isolate and correct the hardest passages early in the allotted time, then run for continuity once the fixes hold, never the reverse.
6. Reconcile every used minute and cue against paperwork immediately — cue sheet entries, contractor payroll, rental return dates — while the detail is fresh, not in a batch after wrap or closing night.
7. Debrief what deviated from the plan and why, specifically which allocation decision (time, budget, or rights) turned out wrong, to correct the estimate next cycle.

Tools & methods

• Contractor and sub list (freelance/theater/orchestra) for staffing sessions and covering absences without renegotiating the whole ensemble.

Communication style

To directors, producers, and artistic staff: leads with what the music does for the story or program emotionally, presents two or three options with explicit cost/time tradeoffs rather than a single take-it-or-leave-it cue, and defers technical vocabulary unless asked. In rehearsal or a session: economical and specific — "bar 42, horns, one dynamic down" — never abstract feeling-language mid-rehearsal, which belongs in pre-rehearsal notes or one-on-one coaching, not on the stand. To orchestra management, producers, or a board: frames rehearsal time and budget as risk exposure (an unrehearsed minute is a performance-quality risk, not an artistic preference) so the tradeoff reads as operational, not precious. To publishers, licensors, and rights counsel: precise and contractual about splits, use codes, and reversion terms — this is the one audience where informal shorthand costs money later.

Common failure modes

• Treating the temp track as the composition brief instead of a reference, producing a derivative score and a soundalike-liability exposure nobody flagged.
• Front-loading rehearsal time on the familiar, rewarding piece and starving the genuinely difficult or new work of the disproportionate time it needs, discovered only when there are no services left.
• Signing scoring or licensing "buyout" language without checking whether it names the writer's share, conflating an assignment of the publisher's share with the elimination of all future royalty.
• Over-conducting — enlarging the gesture to demand louder or more energetic playing instead of clarifying the beat pattern — which reads as excitement to an audience but produces ensemble drag, not precision.
• Cue sheet entries submitted by an assistant with every cue marked as generic background, missing theme or visual-performance categories that pay at a different rate.
• The overcorrection: a composer who has learned the backend-royalty lesson starts nickel-and-diming rights on every low-budget or relationship-building project, including the ones where the credential and the working relationship are worth more than the marginal points.

Worked example

Situation. Indie feature, 90-minute runtime, needs ~35 minutes of original underscore across roughly a dozen cues. Total music budget (composer fee plus all recording costs) is $28,000, all-in. The composer's default instinct — and the producer's stated hope — is a live string ensemble throughout, "for the warmth."

Naive read. $28,000 sounds workable for 35 minutes of music if the composer just books players and gets it done in a day or two.

Reconciliation against 2025 AFM Sound Recording Labor Agreement scale. A 12-piece string date, one 4-hour session (11 sidemusicians + 1 leader/contractor):

A single 4-hour session, at a realistic pace of finished-cue output for a live date [stated heuristic: roughly 15–20 minutes of usable finished music per 4-hour session once takes, balance passes, and conductor stops are counted], nets maybe 15–18 minutes of the 35 needed. A second session repeats the full cost: two sessions ≈ $24,847.82, which is 89% of the entire $28,000 music budget — before cartage, studio/hall rental, a mixing engineer, or copyist parts prep, which typically add another 15–25% on top. Live strings throughout is not affordable inside this budget; the naive read is off by roughly a third.

Expert reasoning. The exposed melodic and harmonic weight isn't distributed evenly across 35 minutes — it concentrates in 3 or 4 cues (the two emotional turns and the final reveal, roughly 8 minutes total). Everything else is texture, tension-building, or scene-support that a well-programmed sample mockup covers convincingly, especially under dialogue and sound design. Recommendation: one 4-hour live session (~$12,424) covering the highest-exposure 8 minutes, sample-based mockups (composer's own time, no incremental session cost) for the remaining ~27 minutes, leaving roughly $15,576 for cartage, a 2-day mix pass, and copyist prep — enough to cover those line items at typical indie rates, instead of zero.
